If you've ever thought "how hard can it be to build my own Netflix?", you already know the answer: harder than it looks. Uploading an MP4 to a bucket and dropping a
<video>
tag on a page works for a demo. It falls apart the moment you have real viewers on real devices, paying real money.

This post walks through the building blocks of a production OTT (over-the-top) streaming service, the decisions you'll face at each layer, and when it makes sense to build versus use a white-label OTT platform like Vodlix.

 1. Ingest and encoding

Raw uploads come in every shape: 4K ProRes from an editor, 720p phone footage, odd frame rates, variable bitrates. Before anything can stream smoothly, each file needs to be transcoded into an adaptive bitrate (ABR) ladder, several renditions at different resolutions and bitrates.

A typical ladder looks something like this:

Resolution

Bitrate (approx.)

1080p

5–6 Mbps

720p

3 Mbps

480p

1.2 Mbps

360p

700 kbps

240p

400 kbps

A minimal FFmpeg command to produce a single HLS rendition:

ffmpeg -i input.mp4 \
 -c:v libx264 -preset veryfast -b:v 3000k -maxrate 3200k -bufsize 6000k \
 -vf "scale=-2:720" -c:a aac -b:a 128k \
 -hls_time 6 -hls_playlist_type vod \
 -hls_segment_filename "720p_%03d.ts" 720p.m3u8

Multiply that by every rendition, add a master playlist, thumbnails, sprite sheets for scrubbing previews, and subtitle tracks, and you have a job queue worth its own service.

 2. Packaging: HLS vs DASH

HLS is required for Apple devices and is supported almost everywhere else.

MPEG-DASH is common on Android, smart TVs and the web.

CMAF lets you share the same fragmented MP4 segments between both, which halves your storage and CDN cache footprint.

If you're starting today, CMAF segments with both HLS and DASH manifests is the sensible default.

 3. Delivery: the CDN matters more than you think

Video is bandwidth-heavy and viewers are unforgiving about buffering. You need a CDN with points of presence close to your audience, good cache-hit ratios on segments, and token-based URL signing so your premium content can't be hot-linked.

Rule of thumb: if your origin server is ever serving segments directly to viewers at scale, something is wrong.

 4. Protection: DRM and access control

Signed URLs stop casual sharing. They don't stop someone from downloading and redistributing your catalog. For licensed or premium content you'll need multi-DRM:

Widevine for Chrome, Android, and many smart TVs

FairPlay for Safari, iOS, and Apple TV

PlayReady for Edge, Xbox, and some TV platforms

Each has its own license server integration, certificates, and testing matrix. This is one of the most underestimated parts of the project.

 5. Players and apps, everywhere

Web is the easy part. Viewers also expect to watch on:

iOS and Android

Android TV and Google TV

Apple TV (tvOS)

Amazon Fire TV

Roku (BrightScript, its own world)

Samsung Tizen and LG webOS

Every one of these has its own SDK, UI conventions (hello, D-pad focus navigation), store review process, and update cycle. For a small team, maintaining eight-plus apps is often the single biggest ongoing cost, which is why many teams use ready-made branded OTT apps instead of building each one.

 6. Monetization models

How you get paid shapes your whole backend:

SVOD (subscription): recurring billing, plans, trials, dunning, entitlements

AVOD (ad-supported): VAST/VMAP ad insertion, client-side or server-side (SSAI)

TVOD (transactional): pay-per-view, rentals, purchases with expiry windows

Hybrid: a free tier with ads plus a paid ad-free tier, the model most services are converging on

Each model also needs in-app purchase handling for Apple and Google, where store rules differ from web checkout.

 7. Live streaming and FAST channels

Live adds its own layer: RTMP/SRT ingest, real-time transcoding, low-latency HLS, DVR windows, and an EPG (electronic program guide) so viewers know what's on. FAST (free ad-supported streaming TV) channels, which are scheduled linear playlists built from VOD assets, have become a popular way to squeeze more value out of an existing library.

 8. Analytics

You'll want to know more than view counts:

Quality of experience: startup time, rebuffering ratio, bitrate switches

Engagement: completion rate, watch time per user, drop-off points

Business metrics: subscriber growth, churn, ARPU, revenue per title

 Build vs. buy

Here's the honest breakdown:

Build it yourself if streaming is your core technical differentiator, you have a dedicated video engineering team, and you need deep control over every layer.

Use a white-label OTT platform if your differentiator is your content or your audience, and you'd rather spend your engineering time on that than on DRM license servers and Roku certification.

For the second group, platforms like Vodlix package the whole stack above (encoding, a global CDN, VOD and live TV with EPG, SVOD/AVOD/TVOD/hybrid monetization, analytics, and branded apps for iOS, Android, Android TV, Fire TV, Apple TV and Roku) under your own brand. It can run on managed cloud infrastructure or on your own servers, which matters if you have data-residency or cost constraints.

Even if you end up building, it's worth trialing an existing platform first. It gives you a concrete reference for what "done" looks like and helps you scope what you actually need to build.

 Wrapping up

A streaming service is really eight products stacked on top of each other: encoding, packaging, delivery, DRM, multi-platform apps, billing, live, and analytics. Decide early which of those layers you want to own, and which you'd rather rent.

Want to skip the plumbing and launch faster? Check out Vodlix, the white-label video streaming & OTT platform.

What's your stack for video? Have you built any of these layers yourself? I'd love to hear about it in the comments.
