&lt;p&gt;This is different from manufacturing automation, where the goal is to produce more with fewer workers. Here, the goal is to produce more with the same workers, but with different workers—people who can orchestrate AI rather than perform the work AI now handles.&lt;/p&gt;

&lt;p&gt;What's clever—and what I think most coverage misses—is that McKinsey is being honest about needing humans. The firm isn't claiming it can replace consultants with AI. It's claiming it can augment consultants with AI, which requires a &lt;em&gt;different kind of human&lt;/em&gt;. A human who can work alongside AI. A human who understands both strategy and systems.&lt;/p&gt;

&lt;p&gt;This is actually a harder problem to solve than "replace humans with AI." It requires finding or training people who are genuinely hybrid. And it requires that those people exist in sufficient numbers to scale. They don't yet. That's the real constraint.&lt;/p&gt;

&lt;p&gt;My read: McKinsey will hit a hiring wall within 18-24 months. They'll have deployed agents to every consultant who can effectively use them. The remaining consultants—the ones who can't or won't work with AI—will become a drag on the business model. The firm will face pressure to either retrain them, redeploy them, or let them go.&lt;/p&gt;

&lt;p&gt;The losers: Junior consultants who can't or won't develop technical skills. The traditional entry-level consulting career—the path that built McKinsey's talent pipeline for 50 years—is becoming obsolete.&lt;/p&gt;

&lt;p&gt;The losers: Mid-market consulting firms that can't compete for hybrid talent. They'll either consolidate, specialize, or die.&lt;/p&gt;

&lt;p&gt;The bigger question: What happens to the thousands of smart generalists who used to build careers in consulting? Where do they go when the entry point disappears?&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Two: Reskilling programs.&lt;/strong&gt; McKinsey will announce internal reskilling initiatives to teach consultants how to work with AI. This is real—they need their existing workforce to adopt new tools. But it's also a signal that the firm knows many consultants can't make the transition without help.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Three: Attrition among junior staff.&lt;/strong&gt; If the entry-level consultant role becomes less appealing—because it now requires technical skills and competes with tech industry salaries—junior consultants will leave for tech companies. McKinsey's talent pipeline will weaken unless they can make the consulting path more attractive than the alternative.&lt;/p&gt;

  The Problem AI Created (That Only AI Can Solve)

&lt;p&gt;In April 2025, the Iberian Peninsula's electrical grid collapsed. It wasn't a cascade failure or a weather event—it was the first major blackout in academic literature explicitly linked to the unpredictable power spikes generated by AI model training. The grid had been stable. Then it wasn't.&lt;/p&gt;

&lt;p&gt;That same month, researchers at RAND Corporation published findings from their analysis of AI grid optimization across Europe. They tested three AI applications during peak winter demand: load reduction (HVAC automation), load shifting, and predictive forecasting. The results were measurable. Load reduction more than doubled energy reserves and reduced costs by around 10 percent during peak demand periods. But here's what the report didn't emphasize: these gains were necessary just to keep the lights on.&lt;/p&gt;

&lt;p&gt;The contradiction is now unavoidable. AI data centers—the infrastructure that trains GPT-4, runs Claude, powers every LLM inference—are consuming staggering amounts of electricity. GPT-4 training alone consumed 50+ gigawatt-hours of power. Global data centers now consume 415 terawatt-hours annually, which is 1.5 percent of total global electricity demand. &lt;p&gt;These numbers sound like a success story. The market is growing. The solutions are being deployed. But they're growing because the problem is growing faster.&lt;/p&gt;

&lt;p&gt;Consider the temporal mismatch: training a large language model takes weeks or months with unpredictable power consumption spikes. Grid operators need second-by-second optimization. Traditional forecasting—the kind utilities have relied on for decades—can't adapt fast enough. You need machine learning that learns in real time, adjusts in milliseconds, and predicts load patterns that didn't exist five years ago.&lt;/p&gt;

&lt;p&gt;The &lt;a href="https://arxiv.org/abs/2509.07218" rel="noopener noreferrer"&gt;Texas A&amp;amp;M and Harvard study on AI data center electricity demand&lt;/a&gt; documents the problem in technical detail. AI workloads create "sharp spikes followed by sudden drops" in power consumption. Unlike a manufacturing plant or a city neighborhood, which have relatively predictable demand curves, a data center running inference workloads exhibits jagged, discontinuous power patterns. This creates cascading effects through the grid. The more data centers, the more jagged the pattern, the more sophisticated the optimization needs to be.&lt;/p&gt;

&lt;p&gt;The RAND study found that load shifting—moving power-intensive tasks to off-peak hours—had "little effect on prices." This is a crucial finding that contradicts the hype. AI grid optimization isn't a cost-saving silver bullet. It's a stability measure. It prevents blackouts. It doubles reserve margins. But it doesn't make electricity cheap. The more you invest in grid optimization, the more you're signaling that the grid is fragile. And the more fragile the grid becomes, the more essential AI optimization becomes. &lt;p&gt;The RAND study's findings on load reduction are worth taking seriously. When AI systems automatically adjust HVAC loads in response to grid conditions—turning down air conditioning by a few degrees during peak demand—it works. It doubled reserves. It reduced costs. This isn't theoretical. This is deployed, measurable, working.&lt;/p&gt;

&lt;p&gt;The mechanism is simple: buildings account for roughly 40 percent of electricity consumption in developed economies. Most of that is HVAC. If you can modulate HVAC loads across millions of buildings in response to grid conditions, you've just created a distributed battery. You're not storing electricity. You're shifting when it gets consumed.&lt;/p&gt;

&lt;p&gt;The limitation is equally simple: you can only shift so much. You can't turn off air conditioning indefinitely during a heat wave. You can't reduce heating during a cold snap. Load shifting has physical limits. The RAND study found those limits bind faster than the hype suggests.&lt;/p&gt;

&lt;p&gt;Predictive forecasting is more promising. If you can predict renewable generation with greater accuracy, you can pre-position reserves more efficiently. If you can predict demand spikes before they happen, you can ramp up generation in advance rather than reacting after the fact. This is where AI's pattern recognition actually shines. But it's also where the circular dependency becomes obvious: you need AI to predict AI's own power consumption.&lt;/p&gt;

  The Developing World Angle
&lt;/h2&gt;

&lt;p&gt;Here's an unexpected advantage: countries building electrical grids now—not retrofitting 1960s infrastructure like the United States—can integrate AI optimization from day one.&lt;/p&gt;

&lt;p&gt;Asia Pacific is the fastest-growing region for AI in energy, even though North America dominates in absolute market share. India, Vietnam, Indonesia, and other developing nations are building grids that will be digital-native from inception. They won't have to rip out analog infrastructure. They won't have to retrofit legacy systems. They can build AI-optimized grids from scratch.&lt;/p&gt;

&lt;p&gt;This could create a leapfrog advantage. Just as some African countries skipped landline infrastructure and went straight to mobile, some Asian countries could skip the analog grid era and go straight to AI-managed grids. The efficiency gains wouldn't be 10 percent. They could be structural.&lt;/p&gt;

&lt;p&gt;But that assumes the AI optimization actually works at scale. And we don't know that yet.&lt;/p&gt;

&lt;p&gt;What the data shows is: AI created a new problem that only AI can solve, and we're still not sure it works. The 10 percent cost reduction from load reduction is real. The doubled reserves are real. But they're being overwhelmed by new complexity. Every AI data center that comes online makes the grid less predictable. Every renewable generator that gets added makes the grid more volatile. And every AI optimization system that gets deployed is a band-aid on a structural problem.&lt;/p&gt;

&lt;p&gt;The Iberian blackout in April 2025 wasn't a one-off. It was a warning. And the fact that it's barely mentioned in mainstream coverage—only showing up in academic literature—suggests utilities and governments are still in denial about how fragile the situation is.&lt;/p&gt;

&lt;p&gt;Here's what I think is actually happening: we're in an arms race between growing AI demand and improving AI-driven grid management. The winner isn't determined yet. But the stakes are absolute. If grid optimization falls behind demand growth, you get blackouts. Not rolling blackouts. Cascading failures. The kind that take weeks to recover from.&lt;/p&gt;

&lt;p&gt;And the irony that would be darkly funny if it weren't so serious: the data centers that trained the AI grid optimization systems would be the first to go dark.&lt;/p&gt;

  What Comes Next
&lt;/h2&gt;

&lt;p&gt;The market is growing at 20.4 percent annually. That's real investment. Real deployment. Real solutions being built. But it's growth in response to a crisis, not growth toward a solution.&lt;/p&gt;

&lt;p&gt;First, watch whether AI data center power consumption grows faster than grid optimization can handle. If it does, you'll see utilities start rationing power to new data centers. Some are already doing this quietly. Once it becomes public policy, you'll know the grid is losing the race.&lt;/p&gt;

&lt;p&gt;Second, watch whether countries with developing grids actually achieve that leapfrog advantage. If India, Indonesia, and Vietnam can build AI-optimized grids from scratch and achieve 20+ percent efficiency gains, that's a structural advantage that compounds over decades.&lt;/p&gt;

&lt;p&gt;Third, watch whether the companies building AI data centers start building their own power plants. Google, Microsoft, and OpenAI are already doing this. When that becomes the standard rather than the exception, you'll know the grid has failed as a shared resource for large-scale AI infrastructure. We'll have bifurcated into private grids for the wealthy and destabilized public grids for everyone else.&lt;/p&gt;

&lt;p&gt;The technology is real. The efficiency gains are real. But the problem is growing faster than the solution. And nobody's talking about what happens if the solution doesn't scale.&lt;/p&gt;

&lt;p&gt;The grid can fail, definitely. And I don't think people understand the consequences if that does happen. It's not just the lights going out. Our whole life depends on whether or not energy is available 100 percent of the time.&lt;/p&gt;

&lt;p&gt;That quote is from an RAND economist. He was talking about the grid in general. But he might as well have been talking about the AI data centers that now depend on it. We've built a civilization on electricity. We're now building another civilization on top of that—one made of silicon and mathematics and power consumption we barely understand. And we're optimizing the first with the second in a loop that could break at any point.&lt;/p&gt;
