The Rules of Hackathon Rule-Making

Successful Hackathons Start With Effective Rules

Clear rules are the backbone of a successful hackathon. Without a solid framework, that creative chaos in a hackathon can quickly turn into a logistical nightmare.

The best rules aren’t a cage for innovation but the guardrails that ensure fairness and focus, as well as submissions as you expected. To run a high-quality hackathon, you don’t need more rules; you need the right ones.

Here is how to craft a rulebook that empowers your hackers and keeps the event on track, drawing upon DoraHacks’ extensive experience managing thousands of hackathons.

The Essential Do-s and Don’t-s of Rule-Making

1. Minimalist Requirements: Focus on the “Must-Haves”

Do: Identify the bare minimum needed for a valid submission. At the initial stage, focus on the project itself, like a GitHub repo or a demo link. You can always collect KYC forms or prize delivery details from the winners later.
Don’t: Overload the submission phase with a massive checklist. If a rule acts as a “blocker” rather than a guide, you’ll lose the best hackers before they even hit “Submit.”

2. Set the Stage Early

Do: State all requirements clearly from day one. If a pivot is absolutely unavoidable, communicate the change across every channel (Social media, email, main page) immediately.

Don’t: Change the rules halfway through the event. Adding extra rules or “secret” requirements mid-hackathon is the fastest way to lose the trust of your community.

3. If You Can’t Prove It, Don’t Rule It

Do: Ask for specific, verifiable formats. If you want to see the code, require a public repo link. If you want to see it working, require a video walkthrough or a functional demo website.
Don’t: Create rules based on unverifiable factors. For example, in an online hackathon, strictly limiting team size is nearly impossible to verify and usually results in unnecessary friction for both you and the participants.

4. The “Fresh Code” Rule

Do: If needed, require that projects be built specifically for the hackathon, or that significant, documented improvements be made during the event. Encourage participants to provide a GitHub repo where commit history serves as proof of progress throughout the hacking period.
Don’t: Accept “recycled” projects that were used to apply for hundreds of irrelevant hackathons, which are usually typical prize farmers rather than serious builders.

5. Clarity Over Silence

Do: Explicitly list your rules in a prominent “Hackathon Details” page. Even if your track is “Open Ended” and accepts everything, say so clearly.
Don’t: Assume that “no rules” means “anything goes.” Without a written framework, hackers feel like they are operating in a vacuum, which leads to a constant stream of the same support tickets.

6. The Rule Maker is the Rule Follower

Do: Stick to your judging rubric religiously. Choose winners based on how they performed against the established criteria to ensure a transparent result.
Don’t: Let a “cool” project win if it violates the core rules. Even if a project is technically brilliant, rewarding it over a rule-abiding entry creates a “wild west” reputation for your future events.

The Best GTM Strategy in AI Isn’t a Launch Event. It’s a Hackathon.

I shook Jensen’s hand at GTC 2026 last week. That was cool. But it’s not why I’m writing this.

What stayed with me happened in the margins. At booths, over conference coffee, in those fifteen-minute hallway conversations that quietly reshape how you think about an entire industry. My colleague Jonathan Breton and I spent four days at GTC not just watching demos, but talking to the people who built them. And the same confession kept surfacing, sometimes word for word:

I built something incredible. Now how do I get it in front of the right people?

Not just “people.” The right people.

Here’s a specific example. Schneider Larbi, Senior Manager at Google Cloud, showed us an LLM-powered tool for drug discovery and antimicrobial resistance testing — built on NVIDIA Blackwell and Google’s models. It was genuinely impressive, the kind of thing that could compress months of pharmaceutical research into weeks. But showing it at GTC, to 300,000 attendees? How many of them are big pharma researchers? How many are bioengineering grad students who’d actually use this daily? How many are clinical engineers evaluating new tooling for their pipeline?

A fraction. A tiny fraction.

And that’s the gap nobody talks about. We’ve become extraordinarily good at building AI products — and remained stubbornly bad at distributing them. The default playbook is still “blast it on Twitter, write a blog post, maybe sponsor a booth.” Spray and pray. It worked when software was simple. It doesn’t work when your product requires domain expertise just to understand why it matters.

This is why I’ve become convinced that hackathons are the single most effective go-to-market motion for AI products in 2026.

Not hackathons as you remember them — pizza-fueled weekend sprints for college kids.

I mean something fundamentally different: what I call the “Show and Try” model — structured campaigns that route a product to a curated, high-intent audience who will actually become power users.

Schneider’s drug discovery tool shouldn’t just be demoed at GTC. It should be the centerpiece of a targeted hackathon reaching pharmaceutical researchers, biotech engineers, and computational biology students — people who won’t just try it, but integrate it into their work. That’s not a launch event. That’s a distribution engine.

I saw this pattern everywhere at the conference.

Prem Pradeep Motgi, Senior AI Infrastructure Architect at Google, built a reinforcement learning-based inference efficiency system. Brilliant work. The audience that needs it most? ML infrastructure teams at companies burning millions on GPU compute — not a GTC expo hall.

Jeff Adie, Distinguished Engineer at NVIDIA, leads Earth-2 — a real-time weather and climate prediction model capable of generating extreme weather alerts. The builders who should be extending it? Climate scientists, disaster response teams, insurance risk modelers.

Francesco Ciannella at NVIDIA built voice applications on Nemotron, including — and I loved this — a real-time Chinese cooking instructor. Patrick Bayne, Senior Solutions Architect at Databricks, vibe-coded a nationwide flight monitoring dashboard on Lakebase in what felt like no time.

Every single one of these builders shares the same challenge: the product works. The audience hasn’t been found yet.

The Real Problem: What Happens After

But finding the right people is only half the equation. The other half — the half that most organizations completely fumble — is what happens next.

You run a great event. Five hundred developers show up. Fifty build something remarkable. And then… nothing. Everyone goes home. The Slack channel goes quiet. The momentum evaporates. All that signal — who engaged, who built, who came back — is lost.

At DoraHacks, we’ve been building what we call a dynamic ontology to solve exactly this: a system that connects hackathon engagement to startup program enrollment to enterprise sales pipeline. The conversion path has to be deliberate, not accidental.

I’ve been talking to teams at Datadog, Microsoft, and ElevenLabs who all run developer and startup programs — and they keep hitting the same wall. They can’t see who went from “hackathon participant” to “active builder” to “enterprise customer.” They have acquisition. They don’t have pipelines. That’s not a marketing problem. That’s an infrastructure problem.

One More Observation

This surprised me, so I want to share it. I had a long conversation with Cesar Guzman, engineering lead at Liverpool Mexico — one of the country’s largest retail chains. His team needs cheap, high-quality image generation for product SKUs at massive scale. Thousands upon thousands of product images.

I recommended he evaluate MiniMax, Kimi, and BytePlus. These Chinese AI models are winning internationally right now on a combination of price and quality that most Western providers aren’t matching. That’s not a controversial opinion — it’s just math. If you need volume and your budget is real, these models deserve serious consideration.

What GTC Reminded Me

GTC reminded me why I love this work. Not the keynotes. Not the handshakes. What stuck was simpler than that: every builder I met is sitting on something genuinely useful, and the distance between “built” and “adopted” is where the most interesting, most valuable problems live right now.

Shrinking that distance — deliberately, measurably, at scale — is what gets me out of bed.

If you’re building an AI product and your go-to-market plan still looks like “launch it and hope,” I’d welcome the conversation. Not to sell you something, but because I spent three days surrounded by proof that there’s a better way — and I think the companies that figure this out first will define the next era of AI adoption.

The Idealist Wall

It is important to define the scope of technological products that are truly original—from 0 to 1. An equally intriguing question is: to what extent can a novel technological product be globalized — or is it inherently non-copyable?

We can observe that there are novel products that are easily globalized, while others that are extremely hard to globalize. Both may represent breakthroughs, but they differ significantly in their copyability. PayPal and Uber were easily globalized in China, India, and many other places. In some cases, the localized versions even outperformed the originals. By comparison, the SaaS industry never fully took root in the Chinese economy, even during its fastest-growing years. An extreme example is Palantir: there is effectively only one such company. Even if many countries desired a similar product and had vast resources to invest, they could not effectively build anything truly comparable.

Another way to frame this question is: What is the scope of builds that can be globalized (or copied) by another country or another group of builders? Is there a category of products that are fundamentally non-globalizable? If so, how do we define this category?

To explore this problem, we look at two types of builds — materialistic builds and idealistic builds—and the boundary between them.

Materialistic builds are efforts to advance in the material world.

Materialistic powers can develop materialistic builds with a competitive edge. One example is manufacturing: China’s manufacturing base enjoys advantages in both the supply of skilled workers and the low cost of production inputs. Another example is consumer internet. Consumer internet products provide easy access to services in daily routines, from door-to-door food delivery to shared bikes. All consumer internet products are easily globalized. Countries with large populations hold a decisive comparative advantage in this space. For similar reasons, self-driving algorithms may develop faster in China and India due to the sheer volume of available data. General robotics can also be developed effectively in China because of its manufacturing edge. These advantages in mobilizing material resources not only aid globalization but also drive innovation in such efforts. Idealistic communities can attempt similar builds, but they often lack the competitive advantage in mobilizing material resources and low-cost human resources that materialistic powers possess.

Idealistic builds originate from a mental process — an ideal conceived through a unique process of intellect, selection from an infinite space of possibilities, and sustained will. They have to be simultaneously ideal (rooted in a vision or thesis that transcends material utility or efficiency) and real (manifested as a functional product in the world).

The true essence of an idealistic build lies not in the visible code, features, or output, but in the underlying mental process and ideological coherence that created it. This long process of intellect and will is invisible from the final product alone and cannot be reverse-engineered or repeated without enormous cost.

For idealistic builds, we may know that they exist, but we may not know exactly what they are. As the existence of the ideal is immaterial, they do not belong to the same category of things as objects in the material world. Their forms are indifferent to material existence or non-existence. They can only be conceived through a mental process that involves selecting from an infinitely large space of ideals. It is the idealist builder who brings this ideal into the world, and only then does the ideal become real.

It is easy to see that a non-materialistic build is not necessarily an idealistic build. An idealistic build must be simultaneously ideal and real, whereas an ideal that remains unrealized, or rests on an untrue thesis, cannot qualify as a build.

We can also observe that no materialistic builds are uncopyable. It is only a matter of cost and efficiency.

Conversely, not all idealistic builds can be replicated. For an idealistic build, although the realistic side of the ideal is visible in the product, the underlying mental process is not replicable.

If we lay all builds on the spectrum, we will realize the existence of an Idealist Wall, which exists somewhere on the spectrum of all valid builds. The builds on the right side of the wall are the Idealist Builds. They cannot be copied by a materialistic community, while everything on the left side can be copied to varying degrees. The farther to the left, the easier it is to globalize. The farther to the right, the harder it becomes. The most idealistic builds exist only in their original forms.

To further contemplate the properties of idealist builds, we know that at least one of the following is true for an idealist build in a materialistic jurisdiction.

The underlying thesis is banned in a materialist jurisdiction.
There is no viable market to support a build based on such a thesis.
There are attempts to re-create (copy) the idea, but they fail.

Lastly, we can conclude that not only is there no way to copy such a build, but there is also little real need to do so. If another group of builders tries to repeat the process, the cost becomes prohibitively high that it either fails outright, or if the builders are intelligent and courageous enough, they would rather end up with something completely different and original.

Answer Before You Build: What Does a Great University Hackathon Actually Need?

There are tens of thousands of universities across the world, each with its own culture and community. Yet the blueprint for a smooth, enjoyable university hackathon, based on DoraHacks’ experience, is surprisingly universal.

We don’t want to overwhelm you with a bulky handbook that takes days to digest (or, let’s be honest, one that ends up being too long to read at all :P). So instead, DoraHacks team has distilled the entire design process into a focused set of 14 questions. Work through these, and your hackathon blueprint will practically draw itself.

Where

[ ] Where will participants join the hackathon?

Decide early whether the event will be fully in-person, fully virtual, or hybrid as this single decision will shape almost every other logistical choice you make, from venue capacity to communication tools.

[ ] Where will the sponsorship and prize funding come from?

Identify your potential sponsors early. Consider your university departments, tech companies in the targeted niche, and open-source ecosystems that actively support student builders. For example, for students in the USA to organize an AI hackathon, LLM companies, Cloud companies or other AI startups could all be good candidates.

When

[ ] When are most students actually available?

Think about academic calendars, peak study periods, and when your target participants tend to be most energetic and free.

[ ] When should you absolutely not host it? Avoid public holidays, exam weeks, and major university events. If your hackathon happens simultaneously with a major exam, it’s foreseeable that many students will not join in-person.

Who

[ ] Who is eligible to participate as a hacker?

Define your participant scope clearly: is it open to all university students, specific majors, or a wider community that includes recent graduates or faculty?

[ ] Who is managing on-site (or online) logistics?

Every hackathon needs a reliable organizing team handling registration, venues, technical support, and participant communications. Know your crew and assign roles in advance.

Consider scheduling structured mentor office hours at regular intervals throughout the hacking period, and maintain an open channel where participants can ask technical or domain-specific questions at any time. Even a small, well-organized mentorship program goes a long way toward improving both participant experience and the quality of final submissions.

Ultimately, what does success look like? Is it community building, talent discovery, product ideation, or ecosystem growth? Defining your north star will keep every other decision anchored.

How

[ ] How will the event be structured day by day?

Design a clear run-of-show covering the opening ceremony, check-in flow, hacking periods, mentor office hours, submission deadlines, and closing presentations. A well-paced schedule keeps energy high and reduces confusion for both participants and organizers.

Define clear key dates to keep your hackathon organized and on track.

[ ] How should I plan the budget

Establish a rough cost framework before spending on anything. Key budget categories could include venue, prizes, food/beverages, platform/tooling, and merch. While some resources in the university could be free, and sponsors can offset some costs, set a minimum viable budget your team can cover to prevent the event from being jeopardized by a sponsor falling through.
