Every digital designer and frontend developer has faced this exact frustration:

You generate an incredible visual asset with Midjourney or receive a finalized campaign banner from a client. Then the request comes in:

"Can you make that character slightly smaller, swap the text, and slide the background mountains to the right?"

Suddenly you're stuck in manual Photoshop purgatory—spending the next 45 minutes with the Pen tool, cutting out elements pixel-by-pixel, and manually cloning/healing the gaping holes left behind in the background.

In this post, I want to break down the architectural pipeline behind reverse-engineering flat raster images into multi-layer, editable Adobe Photoshop (PSD) files, and share what we built to automate it completely.

The Core Technical Challenge: Why Simple Cutouts Fail

Traditional background removal tools (like standard rembg/U2-Net) only solve half the equation. They create an isolated foreground cutout with a transparent background.

However, a truly editable graphic asset requires two critical capabilities:

Semantic Multi-Part Decomposition: Identifying and separating not just "the subject", but text layers, secondary props, foreground overlays, and ambient lighting.

Background Inpainting & Occlusion Reconstruction: When you isolate an object from a flat image, what was behind it? The AI must reconstruct the occluded texture, lighting, and depth so that when a designer moves the layer, there is no blank void underneath.

🔄 The Workflow Pipeline:

Input: Flat Raster Image (JPG, PNG, WebP)

Semantic Segmentation: Separates characters, foreground elements & typography

Occlusion Inpainting: Reconstructs occluded pixels behind each layer

Alpha Matting: Edge feathering & antialiasing

Packaging: Generates native Photoshop PSD with preserved layers & coordinates

 The AI Pipeline Architecture

To build a reliable web-based layer decomposition engine, we structured the pipeline into 4 distinct phases:

 1. Semantic Instance Segmentation

Using customized multi-class vision models, we detect distinct visual entities. Rather than treating an image as a binary foreground/background problem, the network predicts bounding masks for:

Human subjects (body, clothing, hair)

Graphical overlays and logos

Typography and badge containers

Complex environment structures

 2. Generative Inpainting & Depth Filling

For every layer segmented, the system runs a context-aware inpainting pass to hallucinate and complete the missing pixels hidden behind each foreground object. This ensures each layer is self-contained.

 3. Edge Feathering & Alpha Antialiasing

Raw segmentation masks often suffer from harsh jagged edges or color fringing (color bleed from previous backgrounds). We run an alpha matting post-processing pass to feather edges naturally, ensuring clean transparency when layers are composited into external engines like Figma or Photoshop.

 4. Assembling the Native PSD Structure

Once all RGBA layers and their transparent channels are saved, a server-side serializer compiles them into a standards-compliant
.psd
binary file, complete with layer names, order indices, and canvas coordinate matrices.

Live Tool & Demo: Image to Layers

We packaged this full pipeline into an accessible browser-based platform: Image to Layers.

Instead of manually cutting out assets, you can upload any flat JPG, PNG, or WebP—whether it's an AI generation, a video game screenshot, or an e-commerce product mockup:

Decomposes the image into up to 16 transparent, named layers.

Automatically reconstructs the background canvas.

One-click download as individual transparent PNGs or a full Photoshop
.psd
package.

Also available as a lightweight browser companion via the Official Chrome Extension for right-click web extraction.

 What's Next?

We're currently experimenting with vectorization paths (auto-tracing typography layers to SVG paths) and character consistency turnaround pipelines for 2D animators.

Have you tackled image segmentation or automated PSD generation in your stack? Would love to hear your thoughts, edge cases, or feature ideas in the comments below!
