AI Agents Are Easy to Demo. But Are They Ready for the Real World?

Building an AI agent that can answer questions, call APIs, or automate tasks is becoming easier.

But here's the question we should be asking:

Can we trust that same AI agent to operate in a real business environment?

There's a significant difference between an AI agent that works during a demonstration and one that can reliably handle real users, sensitive information, and unexpected situations.

And that difference deserves more attention.

The AI Agent Problem Nobody Talks About Enough

Imagine building an AI-powered customer support agent.

During testing, everything works perfectly.

The agent understands questions, retrieves information, and generates useful responses.

Then you deploy it.

Suddenly, things become complicated.

A customer asks a question outside the agent's knowledge base.

An API returns incorrect or incomplete information.

The agent misinterprets a request and takes the wrong action.

Sensitive customer information appears in an unexpected response.

The problem isn't necessarily that the underlying language model is bad.

The problem is that intelligence alone doesn't guarantee reliability.

Five Things Every Production AI Agent Needs

 1. Clear Boundaries

An AI agent should know what it's allowed to do and, equally importantly, what it's not allowed to do.

For example, a customer support agent might be permitted to retrieve order information but require human approval before issuing refunds.

These restrictions should be enforced through application permissions and backend validation, not just written in the system prompt.

 2. Reliable Tool Execution

AI agents often interact with external systems, databases, and APIs.

But what happens when a tool fails?

Production-ready agents need error handling, timeouts, controlled retries, and safeguards against repeating sensitive actions.

An agent that confidently reports success after a failed API call is not reliable.

 3. Human Oversight

Not every decision should be automated.

High-impact decisions involving financial transactions, sensitive data, or irreversible actions may require human approval.

The objective is not to eliminate humans from every workflow.

It's to automate the right tasks while retaining appropriate control.

 4. Continuous Evaluation

Testing an AI agent with five or ten successful prompts isn't enough.

Developers should evaluate agents against realistic scenarios, including:

Ambiguous user instructions

Incorrect or outdated information

Malicious prompt-injection attempts

Tool failures

Unexpected multi-step workflows

Useful evaluation metrics include task completion rate, policy compliance, tool-call accuracy, latency, and cost per successful task.

 5. Observability and Accountability

If an AI agent makes a mistake, can your team determine what happened?

Production systems need logging, monitoring, and traceability.

Teams should be able to investigate which tools were called, what decisions were made, and where failures occurred, while protecting sensitive user information.

A Simple AI Agent Readiness Checklist

Before deploying your next AI agent, ask these five questions:

Question

Why It Matters

Does the agent have defined permissions?

Prevents unauthorized actions

Can it recover safely from tool failures?

Improves reliability

Are critical actions reviewed by humans?

Reduces operational risk

Has it been tested against unexpected scenarios?

Identifies weaknesses

Can developers investigate its failures?

Supports accountability

If the answer to several of these questions is no, the system may need more engineering before production deployment.

The Bigger Picture: AI Engineering Is Changing

The next stage of AI development isn't simply about creating more powerful models.

It's about building dependable systems around those models.

That requires a combination of AI engineering, software architecture, evaluation, cybersecurity, and responsible AI practices.

At the International AI Certification Board (IAICB), we believe developing these practical capabilities is essential as AI adoption accelerates across industries.

The future belongs not only to people who can build AI agents, but also to those who can make them reliable, secure, and useful.

What do you think is the biggest obstacle to deploying AI agents in production: reliability, security, evaluation, or cost?
