Do desenvolvimento à liderança - O que mudou?

Há pouco mais de três meses eu fui promovida à líder técnica na empresa que eu trabalho e apesar de um novo cargo minha rotina não mudou completamente da água pro vinho visto que eu já acompanhava meu antigo líder, fazia code review com afinco e ajudava os outros membros da equipe a resolverem impedimentos. Contudo, nessa transição que ainda estou vivendo existem muitos pontos a serem trabalhados e refletidos, afinal o que mudou?

A falsa sensação da perda de produtividade

Usamos uma expressão aqui em casa que chamamos carinhosamente de “matar o backlog”, que literalmente significa desenvolver as tarefas propostas em um curto intervalo de tempo, com certa voracidade. Bom, lá estava eu acostumada a "matar o backlog" e de repente .. pá! Fui totalmente golpeada. Eu me vi numa infinita agenda de reuniões, com muitas interrupções no meu dia e sem ter minhas amadas "entregas concretas", digamos assim… Confesso que aquilo me atingiu em cheio visto que eu tinha uma visão muito idealizada do que seria liderar uma equipe, acreditava que minha rotina seria reuniões de melhorias do produto, encontrar pontos de débito técnico e mentorar minha equipe, tudo isso com um cronograma impecável. Bom, não precisa me contar que a rotina não é bem assim pois tomei a pílula da realidade já.

Logo no final do primeiro mês eu conversei com o gerente da área falando exatamente sobre essa sensação de não ser produtiva e eficiente como costumava ser e juro que ele riu e disse exatamente "Bem vinda à gestão!". Reconheço que este é um ponto bem difícil pra mim pois ter cronogramas estabelecidos e seguir planejamentos é uma das coisas que mais me deixa confortável. Pra minha alegria, no último mês tenho conseguido manter uma boa rotina e com certo nível de organização que me deixa feliz. E não podemos esquecer: gestão é comunicação, como um gestor você precisa ter tempo para se comunicar e ouvir as pessoas independentemente do seu cronograma.

Desde então tenho feito um trabalho interno de reflexão, tentando entender que produtividade na gestão não é vista imediatamente como eu costumava ver cumprindo minhas tarefas como desenvolvedora, o caminho agora é diferente, são baby steps diariamente para ver no futuro como pude ajudar minha equipe a crescer e o produto que trabalhamos a melhorar. É também sobre conhecer um pouco mais sobre cada um a cada dia e entender a maneira como eles se desenvolvem.

Aprender a delegar é tudo

Sei que pode parecer um pouquinho arrogante da minha parte mas eu era uma excelente desenvolvedora, entregava as demandas antes do prazo, tinha um bom nível técnico e atuava como suporte ao meu líder junto a equipe com atividades de revisão e até mesmo entendimento de demandas. Ótimo, né? Bom, nem tanto, pois essas qualidades me levaram a cometer um dos meus primeiros erros, o qual eu queria ter responsabilidade sobre tudo, sobre as demandas da sprint, sobre o desenvolvimento, sobre deploy, sobre a gestão... não preciso dizer que estava fazendo tudo pela metade e me exaustando completamente, né?

Multitasking é péssimo e eu tinha que aprender a confiar e delegar.

Sou realizada em dizer que aprendi essa lição valiosa e que hoje eu sou capaz de delegar tarefas aos meus membros de equipe. Eu os ajudo no que precisam mas sem monopolizar o desenvolvimento (o que é muito importante!) e o mais valioso é me permitir deixá-los errar e aprender no processo, pois sei que para torná-los mais experientes e independentes essas são etapas necessárias. Deixo claro que não abri mão de qualidade técnica e nem da entrega nesse processo, mas compreendi a jornada de trabalho que desenvolvedores menos experientes têm ao executar uma tarefa que pode parecer desafiadora para eles e todo esse esforço é levado em consideração ao delegar tarefas.

Liderar pelo exemplo

Sei que pode parecer que tenho autoridade para de certa forma "exigir" algumas coisas da minha equipe, mas esse é o último recurso que uso, como líder técnica, na qual habilidades técnicas ainda estão muito presentes no trabalho, tento ser ao máximo um exemplo de boas práticas, motivação e atitude profissional para minha equipe. É de meu conhecimento também que compartilhar meus conhecimentos e opiniões com a equipe, sejam eles técnicos, pessoais ou até mesmo regras sobre o projeto em que trabalhamos, eles irão mais longe a cada entrega e suas respectivas caminhadas serão um pouquinho mais fácil todos os dias. De longe essa tem sido a lição que mais me deixa feliz: compartilhar. Amo compartilhar com minha equipe minhas dores e anseios a fim de que eles compartilhem as deles comigo, seja compartilhar as coisas que mais gostam de fazer no dia-a-dia ou o que menos gostam mas fazem mesmo assim. É importante pra mim saber se eles tem algum problema pessoal ou se estão com alguma falta de recurso, técnica ou psíquica, assim consigo ser empática e ajudá-los da forma que me couber ou direcionar a um caminho mais feliz.

Mentorar, tomar decisões, guiar pessoas e escutá-las, sendo uma pessoa paciente e empática que entende que pessoas estão acima de processos.

Liderar é isso e é bem trabalhoso, mas te juro que vale a pena.

A/B Testing as a PRO!

Hey! Today, I decided to write a little more about the practice of A/B testing and the positive impacts that it can bring to your business.

First of all, what is A/B testing?

This type of test is a quantitative research technique used in digital products to collect metrics about the behavior and approval of people who are using two variants, as the name says, A and B. Precisely on websites and applications, A/B testings are used to monitor the impact that visual or content changes on pages cause on browsing behavior, which can bring more or less results.

It is important to remember that are several types of tests to collect information about the use of the product, such as heat maps, usability tests or interviews. However, it is up to a deep study with a UX Researcher to choose the ideal test to use when deciding to collect answers about the user's behavior.

How to improve my business using this practice?

For context, Netflix performs several A/B testing on its platform in order to collect usage data and also to test your hypotheses. One of the easiest examples of viewing A/B testing on Netflix are series and movie banners. You know? Those big banners which appears at very top of the screen? So, most likely the images that appear in your account are not the same as mine. That said, Netflix tries to choose the right images for each type of audience.

What many people do not know is that this type of test does not end when we finish the experiment. The results however generate many insights about the use of the product. Through the results, we can understand when a given situation, what the person likes, and several other behaviors that are being taken as changes happen during navigation.

The more we know people, the more assertiveness we are able to bring when creating digital products, thus we can make content that aggregates and satisfies even more, therefore, the navigation time is longer and conversion rates increase.

I think it is important to highlight that after the test, it is very important to document everything and save data in addition to the results, for example, “What was the tested hypothesis?” and also “Who is the public exposed to?”, so we can have an accumulated history about what was tested in order to revisit it when there is a needed to pursue new tests and propagate the product with continuous improvements.

Tips for building an awesome resumé!

Every dream job start with a resume screening and you should be able to show the recruiter that: you're smart and you're a good developer. I'm sure you are! So let's prepare your resume to highlight this!

0. Contact

You want to the recruiter get in touch with you, right? So remember to put your contacts at the very beginning of your resume. But remember:

It's easy to visualize when using icons, but keep it clean! We don't want to make a visual mess.
It's not recommended listing your address or age in your resume, let's keep it off.
If you're looking for a software position remember to include your GitHub account, Stack Overflow, portfolio link or anything that can show your abilities.
If your LinkedIn does not have a custom URL, create one. CLICK HERE
Remember to test all links and guarantee they are working.

1. Presentation Section (Summary/Objective)

This will seem obvious but: don't copy and paste. Seriously, I'm pretty sure you have an amazing life story, you should be able to tell it in your resume.

In summary section it's time to pitch yourself, so be sure to cover these questions:

Who are you? (Current role, where, years of experience...)
What's your background? (Studies, community experience...)
What's your job/technical experiences? (Overview, not everything!)
What are your precious skills?
What are you looking for?

Example:

I'm Software Engineer and a bachelor in Computer Science with almost 4 years of experience with software and coding. During bachelor degree, I had incredible opportunities that added a lot to me, including internships, and full-time jobs. But my favorite one was the opportunity to be an ambassador for an incredible project from Stanford University aiming to remove gender stereotypes in tech community.

I've already worked with large e-commerce applications and also with fitness ones. Furthermore, I have worked on the entire product development cycle, from requirements gathering, UI designing, coding to deployment phase. Moreover, I am a dynamic person and able to work with any type of technology or programming language because I truly believe that these are tools to solve problems, and we must use the best tool for each problem.

I'm looking for a place where I can go further with my skills and contribute to improve the codebase and to the team environment, sharing what I know and learning a lot with them too.

Be careful! I know this is kinda extensive but It's just an example so you can shape it in your own way.

2. Employment History (Experiences)

Your resume SHOULD NOT include your whole history, including every job you had. Let's highlight the experiences related to the job position you're applying to and experiences that can show skills meaning to the position as well.

This is the section that almost everyone fails. Why? You may ask yourself...

When describing your experiences you may show how much impact you made at that position not some generic phase.

Example:

I wrote tests routine using Jest. (now playing: Michael Scott - "No God, please no! ")
I improved the test coverage using Jest library from 45% to 85% of company's codebase, allowing to prevent several errors in production and increasing code maintenance.

Can you notice the difference? Tell your history, show them how meaningful you were in each position you have been.

Ohh, I almost forgot: list your job experience through bullet points. Please, do not write long paragraphs.

Think about it: recruiters receive thousands of resumes per day, make it easier to them.

Example:

Helped to coordinate interns backlogs applying Scrum fundamentals, test routines and mentoring them with technical issues.
Analyzed user needs and achieved them with several creations of user interfaces (UI Design) created with Figma's high level prototypes solutions to meet them.

It is easy, isn't it?

3. Projects (Extracurricular Activities)

This section has an especial place in my heart because, here, you have a chance to present yourself as more experienced, especially if you are in college or got recently graduated.

You can list your top 3-4 most relevant projects or open-source contributions. Use this section like the job experience one, thoroughly describe your achievements with your projects and you may also include the technologies you used in it (if it is a technology project).

Example:

Presenter for Android Fundamentals Class - Latin American Free Software Festival (Apr, 2019)

Taught 40 students on how to build their first app using native Android with Java language.

They learned Android fundamentals covering activating components, manifest file and app resources, after the theory, we built a basket game score app.

4. Skills (Programming Languages and Software)

"Software like Microsoft Office can almost always be cut. Technical software like Visual Studio and Eclipse is somewhat more relevant, but many of the top tech companies won't even care about that. After all, is it really that hard to learn Visual Studio?" - Cracking the Coding Interview, 2017

Once again, be concerned about what to list in this section. Do you really should list every programming language or framework that you work with? Or should you list the ones that you feel more comfortable with?Maybe the ones you want to work with?

A common mistake that I used to see is using level bars to show your proficiency. Seriously, what does 65% of JavaScript even means? Did you already use 65% of their methods? Did you read 65% of their docs? I DON'T KNOW! Please, do not use this because it's meaningless.

Here's a professional way to list your skills:

- Languages: JavaScript (expert), C# (proficient), Java (prior experience).

Tip: The keywords as fluent, expert can be used as well.

5. Education

This is an optional section but you if you want to include it here some tips:

Show clubs and societies you were part of.
If you founded any initiative it's time to show here with a brief description.
Only include your GPA if it's really good.
If you own a Masters or PhD this is an important section to you, so let's highlight it.

Example:

B.S. in Computer Science, University Center Euripedes of Marilia (Jan. 2016 - Dec. 2019)

Activities and societies: Computing and Information Systems Research Lab

Founder of Compsi Girls, a mentoring group to support female students at the university and to promote community events focused on women in technology.

GPA: 9.5/10

Extra Tips

-"Moni, how many pages my resume should have?"

Well, this is a common question. The recommendation is: only one! The recruiters recommend having 1 page to less experienced candidates and 1,5 or 2 to more experienced ones, and with more experienced I mean 10 years or more of experience.

One page is nice because it's easy to see the information that's relevant and also easy to make an impact.

I know it's hard to sum up but it's an exercise you will really need to do.

-"Is there a kind of template to use?"

YES! Prefer the clean ones (you can show you designing abilities at Dribble or Behance) and choose the right typography, I mean, we don't want our resume written with Comic Sans, right? Just kidding, but It is serious, okay?

> "Everything seems right, but I'm getting auto rejected."

In the last few weeks I've been studying more about interview steps. And I found that companies receives thousands of resumes per day, and they will not screen all this manually, right? So what happens? A script scan your resume and found keywords related to the job position and if you got a match a recruiter will check it. So it is very cool to describe in detail the programming languages and frameworks you used in past professional experiences.

In addition, build your resume with tools that help to index words through scripts. For example, Latex or with Microsoft Word. For example, I built a beautiful resume on Figma, generated the PDF and it was being rejected in seconds, so I transcribed everything to an Overleaf file and success!

Como organizo minha rotina de estudos em tech?

Sabemos que a área de tecnologia está em constante evolução e que as coisas aqui giram como em uma centrífuga, não é mesmo? Pensando nisso, é sabido como é importante que o estudo seja continuado e assíduo.

Recentemente, através de conhecidos, vi quão difícil é começar e até mesmo planejar a rotina "ideal" para conseguir dedicar um tempo a novos aprendizados. Pensando nisso, decidi compartilhar algumas dicas que foram valiosas para mim no começo.

Vamos lá!

1 - A constância é mais importante que a duração

Sim, eu sei. No começo, é muito massante dedicar horas que antes, eram de lazer ou descanso, para novos compromissos. Isso mesmo, estudar é um compromisso com você.

Ressalto também, como é difícil criar este hábito após trabalharmos longas horas com a mente programando, com reuniões e todos os outros deveres que temos. Mas, seja persistente. Sei que parece papo de "coach" mas faça até que este hábito seja prazeroso, é de extrema importância colocá-lo e firmá-lo na rotina. Ou seja, é preferível estudar 30 minutos todos os dias, em vez de 2 horas a cada semana.

Vale criar uma rotina de alarmes na agenda do celular para iniciar e até mesmo para finalizar o momento de estudos, pois este comportamento nos ajuda a dosar melhor o tempo até que isso torne-se intrínseco.

2 - Vamos aos poucos, bloquinho a bloquinho

Quando vamos iniciar uma atividade física ao sermos sedentários, precisamos começar devagar, não é mesmo? Pois bem, para sentirmos deleite ao dedicar tempo para os estudos, também precisamos começar aos poucos. "E como eu posso fazer isso?" - você vai me perguntar…

Bom, comece a estudar e dedicar o tempo a coisas que você tem mais afinidade afim de que aquilo se torne um hobby e se pareça cada vez menos como uma obrigação. Por exemplo, se você detesta back-end e está iniciando uma rotina de estudos em tecnologia, o mais indicado é você evitar começar por esse assunto que o desagrada e deixar para quando já tiver um hábito concreto.

3 - Tenha uma organização visual

Seja através de anotações oriundas do seu material de estudos, ou até mesmo, anotando em sua agenda ou em diversos post-its o seu horário reservado para isto, faça anotações. É importantíssimo termos a visão clara de nossos objetivos e de nossos aprendizados.

Ter no celular marcado que na hora X você tem o compromisso de estudar pode ser muito efetivo para quem dificuldade de "pegar e fazer". Caso você não tenha esse empecilho, mas se desmotiva com facilidade, ver todo seu conteúdo produzido através de anotações pode te mostrar como de pouquinho em pouquinho vamos construindo algo muito maior, e que todo o esforço está valendo a pena.

Ah, ressalto nesse ponto também, como é importante que seu local de estudos seja organizado e agradável pra você, afinal, queremos que você se sinta bem naquele espaço, não é?

4 - Tenha horas de lazer

Por último, mas o mais importante. Não force demais, descanse.

Não somos super máquinas, somos humanos. Precisamos de tempo para descansar e dar um tempo para que o cérebro processe todo o conteúdo aprendido.

Nas horas de lazer, faça suas atividades favoritas: fique com seus entes queridos, jogue seus jogos favoritos, durma, faça o que mais for conveniente, apenas faça. Tire um tempo para você e só você.

Meu cronograma pessoal

O meu dia-a-dia é bem corrido, confesso. E, não tenho um horário fixo devido ao meu trabalho. Quando comecei a estudar firmei um acordo comigo que era: "após o trabalho, toda noite". Eu fazia assim: encerrava o expediente, tomava um banho, pegava uma bebida gostosa e ia estudar sobre coisas que eu tinha maior afinidade, no caso, comecei criando telas para mobile ou até mesmo fazendo prototipação de aplicativos no Figma. Fazia tudo isso por 2 horas durante a semana e aos sábados e domingos fazia um pouco mais (caso tivesse vontade).

Hoje, eu já não sigo esse horário fixo, a duração é de acordo com meu ânimo do dia, mas é algo muito gostoso de fazer e fico chateada quando acabo não conseguindo me dedicar a este hábito.

Além de programar, gosto de ler pelo menos um artigo técnico por dia, seja ele qualquer tema, e tiro também 30 minutos antes de dormir para ler um livro.

Não ache que seja tudo flores no campo, há dias que eu não consigo e não quero fazer nada e me permito a isso. Tudo na vida é uma questão de equilíbrio.
