A trigger map that lists every channel is not a map

A multi-channel trigger map is a short list of events that are allowed to start a message, and the one channel that message may use. It is not a poster of every tool in the stack. If email, SMS, and an in-app banner can all fire from the same visit, the map has no ceiling.

Name the event before the channel. A pricing-page return by a known account. A demo no-show. A support ticket that mentions cancel. Each of those can own one send. "Engaged across channels" is not an event, and it will email and text the same person on the same afternoon.

One owner, one write-back. The map should say who stops the next channel when the first one gets a reply. SMS after an email reply is a coordination bug. So is a sales task the nurture sequence cannot see. If the second system cannot read the first event, do not add the second channel.

Draw only the triggers you will still defend next quarter. Delete the branch that exists because a campaign from last year needed a text. A map with forty boxes is a backlog. A map with five named events, each with a channel and a stop, is something an operator can run.

The 2026 notes on B2B trigger maps are in multi-channel trigger maps.
The next email should answer the page they just left

Intent-based nurture is not a longer drip with better subject lines. It is the decision to send the next message because of what the person just did, not because they enrolled on Tuesday. A pricing-page return and a blog read are not the same intent, and they should not get the same email on day five.

Start with one intent you can name in a sentence. A known account viewed pricing twice this week. A trial user opened the invoice and did not pay. A new lead replayed the product tour. Each of those can justify one email or one task. "Engaged" cannot.

The nurture has to end when the intent changes. A demo booked should kill the sequence that was trying to book the demo. A reply should stop the next scheduled note. If the workflow cannot hear the later event, it will keep teaching a lesson the person already passed.

Keep the linear sequence only for people with no other signal. The moment a stronger intent arrives, that calendar should stop and the new message should answer the page they just left. Two emails, one timed and one labeled intent, sent the same afternoon, is how nurture feels like spam.

The longer guide is intent-based nurture beyond linear drips.
Day seven cannot hear what the visitor did on day two

A linear drip is a calendar with copy attached. Day one, day three, day seven, whether the person priced the product, booked a demo, or went quiet. Event-driven automation starts when a named action happens, and it stops when a later action makes the next email wrong.

The transition is not a rewrite of every sequence on Monday. Pick one journey that still sends on a clock. Name the events it cannot hear: a pricing-page return, a reply, a meeting booked, a stage change in the CRM. If the next email would be embarrassing after that event, the clock is the bug.

An event needs an owner and a ceiling. Not "engagement rose." A known account, a page that costs money to explain, a reply inside a day. That combination can move the person off the drip and onto a task. A newsletter open cannot. If the rule cannot be said in one sentence, it is not ready to replace the calendar.

Keep the linear mail only where nothing better exists. A new subscriber with no other signal can still get a short sequence. The moment a stronger event arrives, that sequence should end. Two journeys on the same person, one timed and one triggered, is how the inbox fills with contradictions.

The handoff from drips to events is in transitioning linear drips to event-driven automation.
A workflow nobody can draw is already in production

Marketing automation tech debt is not a backlog of ideas. It is a live journey that still sends mail, still scores leads, and still routes owners, even though nobody on the team can draw it from memory. The audit starts there, not in a slide about platforms.

Count the branches before you add a tool. A form that feeds two sequences, a score nobody has reviewed since last year, a suppression list that is not the source of truth — each one is a production system. If you cannot name the owner and the stop condition, the workflow is debt.

Deletion is the deliverable. Pause the journey that duplicates another. Remove the field no report reads. Retire the score that updates on a schedule nobody watches. Adding a new platform on top of unnamed branches only copies the debt into a second login.

Write the sentence each remaining workflow is allowed to send. If the sentence needs a footnote about old campaigns and exceptions, it is not ready to stay on. The audit is finished when every live send has an owner, a trigger, and a reason to exist this quarter.

The 2026 notes are in a marketing automation tech debt audit.
The save offer is late if it waits for the cancel click

A cancellation date is the last event, not the first. Usage drops, the champion goes quiet, the invoice is opened twice and not paid, and support tickets pile up with the same complaint. Predictive churn automation is the decision to act on that sequence while the account is still logging in.

A model is only useful if it names a trigger. Not "risk rose." A named event plus a ceiling: seats unused for fourteen days, a pricing-page return by an admin, a champion who left the company. If the rule cannot be said in one sentence, it is not ready to write to the CRM or to start a save sequence.

The automation has to be smaller than the model. One owner, one offer, one channel. A health score that emails five teams is a report, not a save. The play that works is a task for the CSM the morning the signal fires, with the last three events already on the record, and a stop rule if the customer replies.

False positives are the product risk. Nagging a healthy account trains people to ignore the next alert. Cap the volume. Review the saves that did not need saving. Retire the signal that fires on every renewal month just because the contract date is near.

Raise the score on the event, not the export

A static lead score is a label written after the fact. The pricing-page return, the second demo request, the replay of the product tour — those happen in minutes. An export that lands tomorrow morning cannot route the owner who should have seen it this afternoon.

A trigger is a named event plus a ceiling. Not every click raises the number. A known account, a page that costs money to explain, a return inside a day: that combination can move the field sales already looks at. A newsletter open cannot. If the rule cannot be said in one sentence, it is not ready to write to the CRM.

Canadian revenue teams usually already emit the events from HubSpot or a Salesforce layer. The missing piece is permission for one field to change without a meeting. The owner should see the new value in the record they have open, not in a second dashboard nobody checks between calls.

Decay belongs in the same listener. A bounce, a title that no longer matches, a quiet account past the window you agreed on should pull the score down. A model that only climbs will fill the queue with people who were interesting last quarter.

Write the three events that may raise the score and the two that must lower it before you add a vendor. The longer treatment of moving past a static number is in real-time lead scoring triggers.

NexaMarTech builds that listener for Canadian marketing and revenue teams: a score that moves when the event happens, and a queue that reflects it before the next call.
Two journeys on the same form are one too many

Redundant automation is rarely two identical emails. It is two journeys that both listen to the same form, then argue with each other in the inbox. One sends the intro series. The other tags the contact as a sales-ready lead and starts a different series. The buyer gets both.

The audit question is which trigger is unique. If two workflows enter on the same event and neither suppresses the other, you do not have a funnel. You have a race. Canadian teams running HubSpot or a Salesforce layer often inherit this from a campaign built last year that was never told to stop when the new one started.

Keep the journey that has an owner, an exit, and a reason a human can say out loud. Pause the copy that only exists because nobody wanted to delete a live flow on a Friday. Suppression is the first fix: if journey A has fired, journey B must not. Do not design a third journey to reconcile the two.

Measure the overlap before you celebrate the new build. Count contacts who entered both paths in the last thirty days. That number is the cost, not the slide that says how many workflows you have. The longer cut of this review is in auditing redundant marketing automation workflows.

NexaMarTech does this kind of cut for Canadian marketing and revenue teams: one listener per event, an owner on the journey that remains, and an inbox that does not argue with itself.
Three logins for one journey is not a stack

A marketing automation stack that needs three logins for one buyer journey is not sophisticated. It is a bill. One tool scores, another sends, a third stores the meeting, and none of them can say who owns the path from first click to closed-won.

ROI starts with seats and overlapping jobs, not a vendor scorecard. Count who logged in last quarter. Count which workflow still sends after its owner left. If a platform is only a mailbox for a sequence that another system already runs, the renewal is the finding. Canadian teams often keep a second automation tool because an agency built there two years ago and nobody wanted to move the lists.

Consolidation is a routing decision. Pick the system that already holds consent, the owner, and the stage. Move the listeners there. Turn off the copy that still fires from the old login. Do not migrate every historical campaign. Most of them should die with the contract.

The useful audit fits on one page: tool, job it uniquely owns, monthly cost, last human who can explain a live journey. Anything without a unique job is a candidate to drop. The longer version of how we run that cut is in auditing and consolidating a marketing automation stack for ROI.

NexaMarTech does this kind of consolidation for Canadian marketing and revenue teams: fewer platforms, a named owner on the journey that remains, and a renewal conversation that starts from usage instead of a slide.
The branch nobody owns is still sending mail

A legacy marketing automation stack does not fail loudly. It keeps a branch alive after the campaign ended, the owner left, and the list definition no longer matches the people on it. The email still goes out. Nobody can say why.

The first question in an audit is not which tool to buy. It is which workflow has no named owner, no last-reviewed date, and an audience that cannot be explained in one sentence. If those three are missing, the workflow is a liability, not an asset. Canadian teams running HubSpot, Marketo, or a stitched Salesforce layer usually have dozens of these, stacked from successive agencies.

Map only long enough to decide. Trace the entry event, the exit, and the suppression that is supposed to stop a contact who already booked. If the exit is a date that already passed, or a list that was imported once and never cleaned, stop the branch. Do not redraw the whole program before you turn the dead ones off.

The useful audit is a deletion list with a reason beside each line: duplicate of a newer journey, audience no longer consented for that message, trigger that fires on a field sales no longer maintains. Keep the two or three paths a human can explain to a new hire. Everything else is cost. The five-step version of that review is in auditing legacy marketing automation workflows.

NexaMarTech does this kind of cut for Canadian marketing and revenue teams: fewer live branches, an owner on each one that remains, and a stack that can be described without opening twelve folders.
A duplicate is a routing bug, not a weekend cleanup.

A duplicate in the CRM is not a housekeeping chore for a quiet Friday. It is a routing bug. Two records sharing one email split the same intent, so the automation fires twice, the owner is wrong, and the score looks healthy because neither half is obviously dead.

Decay is quieter than a duplicate and just as expensive. A title change, a company that was acquired, a bounced mailbox, a consent timestamp that no longer matches the province the contact lives in. The workflow still treats the row as a person who asked for something last quarter.

Hygiene that waits for a spreadsheet weekend is already late. The event that created the mess — a form submit, a list import, a sales save — should also trigger the match, the merge policy, and the field sales is allowed to overwrite. Canadian teams running HubSpot or a custom Salesforce layer usually already emit those events. They just do not treat cleanliness as a listener.

The practical rule is small. Match on a stable identifier before you create a new record. Freeze the fields automation owns. Surface conflicts in a queue a human can finish in a minute. Kill the sequence that keeps emailing the dead half of a merged record. The longer version of how we run that audit is in automating CRM hygiene against duplicates and decay.

NexaMarTech builds that kind of listener for Canadian marketing and revenue teams: automation that removes bad records instead of routing around them.
Delete the workflow before you add another one

A marketing automation audit is not a tour of every workflow you own. Canadian teams we meet already have too many. The useful audit starts by asking which journeys still produce a meeting, and which ones only exist because nobody wanted to delete them.

Most HubSpot and Salesforce portals have a welcome series, a re-engagement series, a webinar series, and a hand-built one-off from last quarter. They all fire on overlapping lists. The buyer gets three emails in a week that do not know about each other. Adding a fourth workflow does not fix that. It hides it.

The deletion test is simple. If you cannot name the trigger, the exit, and the person who owns the reply, the workflow should be off. If it has not produced a sales conversation in ninety days, it should be off. Keeping it live because it might still convert is how a Canadian list gets worn out before the next campaign even starts.

Do the inventory in a spreadsheet only long enough to decide. Then turn things off in the tool, not in a slide. A documented pause that nobody executes is not an audit. Sales and marketing should agree on the handful of journeys that stay, and everything else should stop sending this week.

We wrote the deletion-first audit we use with marketing operations teams here: https://nexamartech.com/blog/2026-marketing-automation-audit-guide-mqlya2ky The rest of how we run this for Canadian companies is at https://nexamartech.com.

Most Canadian revenue teams still refresh lead scores on a nightly job, or worse, on a weekly export. By the time the number changes, the buyer has already visited pricing, sat a demo, or gone cold. A score that cannot move with the event is a report, not a trigger.

Real-time scoring is useful only when a specific action changes the next step. A pricing-page visit, a reply to sales, a HubSpot form, or a Salesforce stage change should raise or lower the score in the same hour. If the only thing that reads the new number is a dashboard, you have not built a trigger. You have built a chart.

The failure we see is a model that updates and a workflow that does not. Marketing automation still enrolls the same drip. Sales still works a list sorted yesterday. The CRM and the scoring service disagree for a day, and nobody owns the gap. That gap is where good leads sit until a competitor answers first.

Pick one event and one action. When a known contact hits pricing twice in a day, notify the owner and pause nurture. When a contact has not been seen in thirty days, decay the score and stop the high-intent emails. Do not wait for a perfect model. A crude rule that fires today beats a weekly score that nobody acts on.

We wrote the trigger pattern we use with HubSpot and Salesforce teams here: https://nexamartech.com/blog/moving-beyond-static-lead-scoring-real-time-triggers-mse93va2 The rest of how we set this up for Canadian marketing operations is at https://nexamartech.com.
