&lt;p&gt;Every year, another wave of companies announces unlimited PTO as their answer to employee burnout. Every year, their engineers burn out anyway. Burnout isn't a vacation problem.&lt;/p&gt;

  Burnout is not a rest deficit
&lt;/h2&gt;

&lt;p&gt;Burnout is classified by the WHO as an occupational phenomenon resulting from chronic workplace stress that hasn't been successfully managed. The key word is chronic. And the key phrase is workplace stress.&lt;/p&gt;

&lt;p&gt;Vacation addresses neither of those things. A week off doesn't make the always-on culture any less always-on when you return. It doesn't clarify the unclear priorities that were exhausting you. It doesn't reduce the meeting load eating your focused work time.&lt;/p&gt;

&lt;p&gt;What vacation does is temporarily remove you from the stressors. The moment you return, they're still there.&lt;/p&gt;

  Why unlimited PTO often makes things worse
&lt;/h2&gt;

&lt;p&gt;Research consistently shows that employees with unlimited PTO take &lt;em&gt;less&lt;/em&gt; time off than those with fixed allowances. When there's no set amount, taking time off requires justification. You have to decide you deserve it.&lt;/p&gt;

&lt;p&gt;In a high-performance culture, that bar is almost always higher than it should be. The engineers most likely to be burning out are also the least likely to feel like they've earned a week off.&lt;/p&gt;

  What engineers say would actually help
&lt;/h2&gt;

&lt;p&gt;In our State of Developer Burnout 2026 survey, we asked engineers what would actually help. The answers were structural:&lt;/p&gt;

  What actually works
&lt;/h2&gt;

&lt;p&gt;&lt;strong&gt;Workload management that actually works.&lt;/strong&gt; Not "tell us if you're overwhelmed" — people don't say that. Real workload management means tracking it, making it visible, and treating it as a management problem not an individual problem.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Clarity over quantity.&lt;/strong&gt; Unclear priorities are one of the top burnout drivers in our data. Ambiguity is draining. Clarity is energising.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Protected focus time.&lt;/strong&gt; Meeting cultures that fragment the day make deep work impossible. When engineers can't get into flow, they feel like they're constantly working but never making progress.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;Visibility before it becomes a crisis.&lt;/strong&gt; In our data, 68% of burned-out engineers say their manager doesn't know. By the time burnout is visible, it's been building for six months or more.&lt;/p&gt;

  The inconvenient truth

&lt;p&gt;Unlimited PTO is popular because it costs nothing and signals care without requiring structural change. It's a benefits-page answer to an organisational problem.&lt;/p&gt;

The narrative around AI and developer productivity has been remarkably consistent. GitHub publishes a study showing Copilot users complete tasks 55% faster. McKinsey publishes research showing AI could automate nearly 30% of US work hours by 2030. The implicit promise: AI tools mean less work, less stress, more time for the things that matter. Burnout would go down.&lt;br&gt;
Our data suggests the opposite is happening.&lt;br&gt;
&lt;strong&gt;What the burnout data actually shows&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;We've been tracking burnout signals from engineers daily via Recharge, and recently ran a broader industry survey. When we asked engineers to name the biggest driver of their burnout, AI pressure to do more came up in the top four — alongside always-on culture, unclear priorities, and too many meetings.&lt;br&gt;
This finding didn't exist in burnout surveys two years ago. The productivity gains from AI tools are not being returned to engineers as relief. They're being absorbed by organisations as an expectation of greater output. AI saved you two hours, so now you're expected to ship two hours more.&lt;br&gt;
&lt;strong&gt;The productivity paradox&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;This isn't a new phenomenon — it has a name. The Jevons paradox describes how efficiency improvements often lead to increased consumption of a resource, not decreased consumption. When steam engines became more efficient, coal use went up because more efficient engines made coal-powered industries more viable.&lt;br&gt;
The same dynamic is playing out with AI and developer productivity. More efficient engineers means more projects, faster timelines, higher expectations — not the same work done with less stress. Engineers in our survey aren't burned out despite AI tools. Some of them are burned out partly because of the expectations that followed their adoption.&lt;br&gt;
&lt;strong&gt;The expectation gap&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;When you start using AI tools and ship faster, your manager notices. Your velocity goes up. The next sprint, the estimate for similar work gets cut. Over time, this creates a ratchet effect. Each efficiency gain becomes a new baseline expectation. The breathing room that AI was supposed to create gets immediately filled with more work.&lt;br&gt;
One engineer in our survey described it plainly: “The expectation now is that AI handles the boring parts so I can do twice as much hard stuff. There's no acknowledgment that the hard stuff is what's actually exhausting.”&lt;br&gt;
&lt;strong&gt;What the productivity research misses&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;The studies showing AI saves developers time are almost certainly accurate. The problem is what they measure and what they don't. They measure task completion speed. They don't measure what happens to the saved time. They don't measure whether engineers feel less stressed six months after adopting AI tools. Productivity and wellbeing are different things. You can have more of the former and less of the latter simultaneously.&lt;br&gt;
&lt;strong&gt;The question nobody is asking&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;The question the industry should be asking isn't “how do we get more productivity out of AI tools?” It's “where does the productivity gain actually go?”&lt;/p&gt;

&lt;p&gt;If it goes back to the engineer as reduced workload and more time for recovery — AI delivers on its promise. If it gets absorbed by the organisation as increased output expectations — AI becomes another vector for burnout, not a solution to it. Right now, our data suggests the latter is more common.&lt;/p&gt;

&lt;p&gt;Always-on culture came out on top, cited by over 70% of respondents. Unclear priorities came second, followed by too many meetings.&lt;/p&gt;

&lt;p&gt;Then came &lt;strong&gt;AI pressure to do more&lt;/strong&gt; — in the top four.&lt;/p&gt;

&lt;p&gt;This finding didn't exist two years ago. Engineers are feeling the expectation — explicit or implicit — that AI tools mean they should be able to do significantly more. For many, that expectation is landing as additional pressure rather than relief.&lt;/p&gt;

&lt;p&gt;Across all five signals — energy, stress, motivation, boundaries, and recovery — &lt;strong&gt;recovery scores the lowest&lt;/strong&gt;. This matters because recovery isn't just about sleep or weekends. It's about whether the time you spend away from work actually restores you.&lt;/p&gt;

&lt;p&gt;When recovery is consistently low, it means rest isn't working. Engineers are taking breaks but not feeling restored by them. That's one of the clearest early indicators that burnout has moved past tiredness into something more systemic.&lt;/p&gt;

&lt;p&gt;Most engineers who are burning out don't know it yet. They think they're just tired. They think a long weekend will fix it. They take Friday off, sleep in, do nothing — and come back Monday feeling exactly the same.&lt;br&gt;
That's the moment it becomes worth asking: is this tiredness, or is this something else?&lt;br&gt;
The distinction matters more than people realize. Tired is a physical state. Burnout is a psychological one. They require completely different responses, and treating one like the other doesn't just fail to help — it often makes things worse.&lt;br&gt;
&lt;strong&gt;What tiredness actually is&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Tiredness is your body and brain signaling a resource deficit. You've spent energy — cognitive, physical, or emotional — and you need to replenish it. The fix is straightforward: rest, sleep, time away from the thing draining you.&lt;br&gt;
Tiredness is also temporary and proportional. A hard sprint makes you tired. A week of late nights makes you very tired. But the tiredness is tied to the cause, and it lifts when the cause is removed.&lt;br&gt;
There's also something important about tiredness: it doesn't steal your interest. You might be exhausted after a hard day, but if someone offered you tickets to something you love, you'd feel a flicker of excitement. Tiredness dims it. Burnout extinguishes it.&lt;br&gt;

&lt;p&gt;Burnout is what happens when the systems that regulate your stress, motivation, and recovery are overwhelmed for long enough that they stop functioning normally. It's not a bad week. It's months of bad weeks that were never properly processed.&lt;br&gt;
The World Health Organization defines burnout as a syndrome resulting from chronic workplace stress that has not been successfully managed. Three things characterize it: exhaustion, increased mental distance from your job, and reduced professional efficacy. In plain terms: you're depleted, you've stopped caring, and you're not performing the way you used to.&lt;br&gt;
The key word is chronic. Burnout doesn't happen in a week. It builds slowly, which is why it's so easy to miss. Every bad day has a plausible explanation. Every signal gets rationalized away. Until one day the accumulation is impossible to ignore.&lt;br&gt;
&lt;strong&gt;The clearest ways to tell them apart&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Rest fixes tiredness. It doesn't fix burnout. If you take a full weekend completely off — no work, no email, no Slack — and you feel genuinely restored on Monday, you were tired. If you come back Monday and nothing has shifted, something else is going on.&lt;br&gt;
Tiredness is physical. Burnout is emotional. Being tired feels like heaviness and slowness. Burnout feels more like emptiness — a hollowness where your motivation used to be. You can sleep eight hours and still feel nothing when you open your laptop.&lt;br&gt;
Tiredness is proportional. Burnout isn't. If you're exhausted out of proportion to what you've actually done — if a normal Tuesday feels as crushing as an end-of-sprint crunch — that disproportionality is a signal worth taking seriously.&lt;br&gt;
Tiredness is about energy. Burnout is about meaning. When you're tired, you still care — you just don't have the fuel. When you're burning out, you stop caring. The work that used to interest you feels pointless.&lt;br&gt;
Tiredness responds to a break. Burnout requires a change. A vacation can restore someone who's tired. But someone burning out will return from holiday and feel fine for a few days — then slide back to exactly where they were, because the conditions that caused the burnout are still there.&lt;br&gt;
&lt;strong&gt;The overlap that makes this hard&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;The reason people confuse them is that burnout always includes tiredness. You can't be burned out and not be exhausted. So the presence of tiredness doesn't tell you much. The question is what else is there alongside it.&lt;br&gt;
Ask yourself:&lt;br&gt;
Has your interest in your work declined over months, not just days?&lt;br&gt;
Do you feel worse on Sunday evenings than you used to?&lt;br&gt;
Have you become more cynical or detached about things that used to matter?&lt;br&gt;
Does rest restore you, or does it just pause the feeling temporarily?&lt;br&gt;
Is your patience shorter than it used to be — at work and at home?&lt;br&gt;
Do you find yourself going through the motions without caring about the outcome?&lt;br&gt;
If most of these resonate, and they've been true for more than a few weeks, you're likely not just tired.&lt;br&gt;
&lt;strong&gt;Why the distinction matters&lt;/strong&gt;&lt;/p&gt;

&lt;p&gt;Getting this wrong has real costs. The more common mistake is treating burnout like tiredness — pushing through, hoping a long weekend will reset things, telling yourself you just need to get to the holiday. That approach doesn't work, and every month you spend doing it is a month the burnout deepens and recovery takes longer.&lt;br&gt;
Burnout caught early — when you first notice the motivation fading, the cynicism creeping in, the rest stops restoring you — can often be addressed in weeks. Burnout caught late, after months of ignoring the signals, can take six months to a year to fully recover from.&lt;br&gt;
The single most useful thing you can do is start paying attention earlier. Not waiting until the signals are impossible to ignore, but noticing them when they're small — when they're still just patterns in your week, not crises in your life.&lt;/p&gt;
