Submission for Hacktoberfest 2026 DEV Challenge (#hf26challenge)

  What We Built

Most AI coding assistants operate with unconstrained blast radiuses: when asked to document or format code, they rewrite entire functions, subtly change control flow, introduce hallucinations, or silently alter edge-case semantics. For open-source maintainers, reviewing AI-generated pull requests often requires more cognitive overhead than writing the code from scratch.

We built CouchPilot to solve this: an autonomous repository housekeeping engine and review workbench designed like a calibrated avionics bench.

CouchPilot automates documentation and type annotation maintenance on Python repositories with a mathematical guarantee: functional code remains 100% immutable.

Deterministic Target Identification: CouchPilot parses codebases with
tree-sitter
to identify missing docstrings and unannotated function signatures. The LLM is never used to guess what needs fixing.

Bounded Generative Drafting: Open-weight Google Gemma models generate Google-style docstrings and Python 3 type hints strictly via Pydantic JSON schemas. The model is never prompted or allowed to rewrite function bodies.

AST Equivalence Gate: Python standard library
ast
strips docstrings and type annotations from both original and patched syntax trees. If the remaining AST trees are not byte-for-byte identical, the patch is rejected immediately.

Isolated Review Worktrees: Execution occurs entirely within ephemeral Git worktrees. Verified patches are committed to isolated review branches (
couchpilot/tidy-YYYYMMDD
), strictly protecting the default branch.

Calibrated Review Workbench: Audit reports are dispatched to a web dashboard on Render, allowing maintainers and hackathon judges to inspect unified diffs, review invariant checklist verifications, and audit Sentry performance traces.

  Live Links & Demo

Live Review Dashboard: https://couchpilot-dashboard.onrender.com

Demo Video (YouTube): https://youtu.be/-AYGjQud_X8

GitHub Repository: https://github.com/Rish-51/CouchPilot

You can evaluate CouchPilot on the live deployment with zero local configuration. Clicking Demo Run in the header executes a pre-recorded four-stage housekeeping sweep against the bundled
sample_repo/
fixture in replay mode.

  Architecture & How It Works

CouchPilot decomposes repository maintenance into a sequential, defensive pipeline:

flowchart TD
    A["1. Deterministic Scan (tree-sitter AST)"] --> B["2. Targeted Generation (Google Gemma)"]
    B --> C["3. Safety Verification Gate (AST Equivalence & Ruff)"]
    C -->|Pass| D["4. Review Branch Commit (GitPython Worktree)"]
    C -->|Fail| E["Drop Failing File & Record Warning"]
    D --> F["5. Report Compilation (Metrics & Unified Diff)"]
    E --> F
    F --> G["6. Web Workbench Ingestion (FastAPI Dashboard)"]

  1. Deterministic Scan (
app/core/scanner.py
)

Rather than relying on generative models to scan directories, CouchPilot loads
tree-sitter-python
with the official Python 3 grammar. It traverses the Concrete Syntax Tree (CST) and extracts exact byte-range targets:

Classes without docstrings

Functions and methods lacking docstrings

Parameters lacking type annotations

Functions missing return type signatures

On our benchmark fixture (
sample_repo/
), tree-sitter deterministically flagged 15 targets across
calculator.py
,
user_service.py
, and
helpers.py
in under 80 milliseconds.

  2. Targeted Generation (
app/core/llm_client.py
)

Identified signatures and surrounding context are dispatched to open-weight Gemma 2 (
gemma2-9b-it
,
gemma2:2b
). Responses are strictly bound to Pydantic schemas:

class GeneratedDocstring(BaseModel):
    summary: str
    args: list[DocstringParam] = Field(default_factory=list)
    returns: str | None = None
    raises: list[DocstringException] = Field(default_factory=list)

class FunctionAnnotation(BaseModel):
    param_types: dict[str, str] = Field(default_factory=dict)
    return_type: str | None = None

The model never receives write access to function bodies.

  3. The AST Equivalence Safety Gate (
app/core/validator.py
)

This is CouchPilot's core invariant. Before any change is accepted, both the pre-patch source and the post-patch source are compiled into abstract syntax trees via Python's standard library
ast
module.

A custom
ast.NodeTransformer
strips all docstrings (string expression statements at block heads) and type annotations (
arg.annotation
,
FunctionDef.returns
). Both stripped trees are serialized with
ast.dump()
.

def verify_ast_equivalence(original_code: str, patched_code: str) -> bool:
    orig_tree = ast.parse(original_code)
    patch_tree = ast.parse(patched_code)

    clean_orig = ASTDocstringAndTypeStripper().visit(orig_tree)
    clean_patch = ASTDocstringAndTypeStripper().visit(patch_tree)

    return ast.dump(clean_orig) == ast.dump(clean_patch)

If a generative model attempts to refactor a variable, modify an expression, invert a boolean check, or add unreachable code,
ast.dump()
differs and CouchPilot drops the file with an audit log warning.

Patched files must also pass
ruff format
and
ruff check --select E9,F
to guarantee formatting hygiene and zero syntax errors.

  4. Worktree Isolation & Atomic Branch Commits (
app/core/git_ops.py
)

To ensure zero risk to local repositories:

The entire process executes within a temporary Git worktree created in
tempfile.mkdtemp()
.

The user's active working directory and branch remain untouched.

Commits or pushes to protected branches (
main
,
master
) are explicitly rejected by code invariant checks.

Verified files are committed to an isolated review branch:
couchpilot/tidy-YYYYMMDD
.

  Sponsor Technologies & Hackathon Tracks

  1. Google Gemma

CouchPilot uses open-weight Gemma models (
gemma2-9b-it
via Groq / OpenAI SDK, and local
gemma2:2b
via Ollama) for structured documentation and type drafting. By isolating Gemma to docstrings and type hints through strict Pydantic parsing, we harness high-quality semantic understanding while mathematically preventing code hallucinations.

  2. Temporal Orchestration

Housekeeping on large repositories requires fault tolerance. CouchPilot structures the maintenance pipeline as a stateful Temporal workflow (
app/workflows/
). Long-running sweeps across hundreds of files are orchestrated through durable activities:

scan_repository_activity
: Deterministic AST target enumeration with heartbeating.

generate_file_docstrings_activity
: Batch LLM generation with exponential backoff on rate limits.

validate_and_patch_activity
: CPU-bound AST equivalence checks and Ruff formatting gates.

commit_review_branch_activity
: Git worktree synchronization and atomic commits.

If a developer's laptop sleeps or an API endpoint temporarily errors, Temporal maintains workflow state and resumes seamlessly from the exact file boundary.

  3. Sentry Tracing & Observability

Both the CLI engine and the Render dashboard are instrumented with Sentry. Custom spans capture:

tree-sitter target scan durations

LLM prompt, completion, and total token usage

AST validation latencies and equivalence outcomes

Ingestion metrics on the review workbench

Every audit run on the dashboard links directly to distributed Sentry trace views, giving maintainers complete transparency into execution performance and safety verification.

  Verified Benchmarks & Test Suite

The test suite consists of 20 unit, integration, and security tests covering all core modules:

On our bundled
sample_repo/
benchmark:

Targets Identified: 15 targets (8 docstrings, 7 type annotations)

Generative Hallucinations: 0

Logic Regressions: 0 (100% AST Equivalence Invariant)

Default Branch Commits: 0 (Committed to
couchpilot/tidy-20261025
)

  Reflections & Future Roadmap

Building CouchPilot demonstrated that combining open-weight models with deterministic static analysis produces significantly higher trust than monolithic prompt-to-code pipelines. When developers know that the AST equivalence gate makes code modifications physically impossible, the barrier to adopting automated maintenance disappears.

Upcoming milestones on our roadmap:

Multi-Language Support: Extending the tree-sitter and AST equivalence engine to TypeScript and Go.

Cross-Module Type Analysis: Integrating Pyright / Language Server Protocol for project-wide type inference.

GitHub App Bot: Automated PR creation directly triggered from GitHub Actions on release tags.

This is a submission for the Hacktoberfest Open-Source AI Challenge Week 2: Side Hustle.

  What I Built

It is 10:30 PM. A prospective enterprise client emails you a 14-page RFP under a strict mutual Non-Disclosure Agreement (NDA). They need a fixed-price proposal and a milestone plan by 9:00 AM tomorrow.

As a freelancer or boutique agency engineer, you are caught in a bad dilemma:

The Dangerous Shortcut: Paste the client's confidential brief into a commercial cloud chatbot (OpenAI, Anthropic). You get a draft proposal in 30 seconds, but you may have just committed a material breach of contract by leaking proprietary product architecture or clinical data to a third-party server.

The Unpaid Grind: Spend the next 5 hours manually combing through pages of ambiguous text, calculating hour ranges by hand, and praying you didn't miss that casual line on page 9 ("must be completely bug-free and scale infinitely") that will lead to three months of unpaid scope creep.

I built ScopeLock to solve this dilemma.

ScopeLock is an NDA-safe, local-first proposal scoper designed for freelance developers. It ingests client briefs (PDF, Markdown, or plaintext) entirely on your machine using open-weights Google Gemma models running in Ollama. It outputs:

Atomic Functional & Non-Functional Requirements, each anchored to a character-for-character verbatim quote from the brief.

Deterministic Pricing & Milestone Breakdown, calculated strictly in deterministic code—the language model is never allowed to perform money math or arithmetic.

Scope-Creep Guardrails, which flag hazardous, ambiguous client phrases and generate ready-to-paste Statement of Work (SOW) protective clauses.

A 'Questions Before I Quote' Email, so you can clarify critical technical unknowns before locking in a fixed bid.

Zero Client-Content Egress Proof, verified by an automated canary test.

  Demo

🚀 Live Web App (Vercel): [https://scope-lock-zeta.vercel.app/]

💻 GitHub Repository: https://github.com/Rish-51/ScopeLock

(Note: In adherence to honest disclosure, the hosted showcase runs in demo mode, faithfully replaying authentic execution traces generated by local Gemma 4 without cloud inference).

  Quickstart: Run It Locally in 3 Commands

ScopeLock is 100% open-source and runs offline:

# 1. Pull the model locally
ollama pull gemma4:e4b

# 2. Start the backend API
pip install -r backend/requirements.txt
uvicorn backend.main:app --port 8000

# 3. Launch the React workbench
cd frontend && npm install && npm run dev

You can also run it directly via the CLI:

python -m backend.cli sample_brief.pdf --rate 120 --currency USD --contingency 20

  Code

The complete source code is released under the Apache-2.0 License:

  How I Built It

  1. Why 3 Small Constrained Calls Beat 1 Giant Schema

Small open-weights models (2B to 9B parameters) often suffer attention degradation or JSON truncation when forced to produce a single massive nested JSON document containing requirements, risks, milestone schedules, and financial totals.

Instead, ScopeLock uses a sequential 5-step pipeline:

Step A (
chat gemma4:e4b [requirements]
): Extracts requirements and exact substrings from the brief.

Step B (
chat gemma4:e4b [risks]
): Focuses exclusively on technical risks and scope-creep hazards.

Step C (
chat gemma4:e4b [milestones]
): Focuses only on milestone deliverables and integer hours.

Tool 1 (
execute_tool verify_quotes
): Deterministically verifies quotes against the brief text.

Tool 2 (
execute_tool compute_pricing
): Deterministically computes money and contingency in code.

Step D (
chat gemma4:e4b [client_email]
): Drafts the clarification email.

By decomposing the task into atomic stages with Pydantic v2 constrained decoding, Gemma 4 achieved a 100% first-try schema validity rate across our benchmark suite with 0 repair retries.

  2. Never Let Language Models Do Arithmetic

A core engineering rule of ScopeLock is: The model is never asked for prices, totals, or percentages.

Instead, the model assigns categorical
complexity_tags
(e.g.
PAYMENTS
,
COMPLIANCE
,
AUTH
,
REALTIME
) to requirements. Then, deterministic Python and TypeScript engines compute milestone pricing using a MAX tag rule:

A milestone linking requirements with
AUTH
(1.25x) and
PAYMENTS
(1.40x) receives an adjusted multiplier of
1.40x
(not the inflated product of 1.75x).

Adjusted hours =
hours * multiplier
.

Contingency (default 20%) is calculated strictly on adjusted hours.

Low price uses unadjusted base hours with 0% contingency; recommended fixed price includes the full buffer.

  3. Solving the Ollama
num_ctx
Truncation Trap

A major trap with local LLM runtimes is context truncation: Ollama's default context window is 4,096 tokens, regardless of what the underlying model architecture supports! When feeding a 10-page RFP, Ollama silently discards the second half of the document without throwing an error.

ScopeLock solves this by:

Setting
SCOPELOCK_NUM_CTX
explicitly to 16,384 tokens on every chat request.

Estimating tokens in the parser (
chars / 4
). If a brief exceeds 60% of
num_ctx
, ScopeLock partitions the document along Markdown headers or page breaks, runs Step A per chunk, and merges requirements in code with automatic ID re-indexing (
R1, R2, ...
).

  4. Sentry Agent Tracing (Metadata Only)

Observability is implemented using Sentry's OpenTelemetry-aligned GenAI manual instrumentation (
OTel GenAI v1.28
):

Root Agent Span:
invoke_agent ScopeLock Scoper
(op
gen_ai.invoke_agent
)

Chat Spans:
chat gemma4:e4b
(op
gen_ai.chat
, tracking
gen_ai.usage.input_tokens
,
output_tokens
,
scopelock.load_ms
, and
scopelock.attempt
)

Tool Spans:
execute_tool verify_quotes
and
execute_tool compute_pricing
(op
gen_ai.execute_tool
)

To preserve our zero-content privacy guarantee:

send_default_pii = False

include_local_variables = False

max_request_body_size = "never"

Defensive scrubbing hooks strip any
gen_ai.input.messages
or
gen_ai.output.messages
.

Telemetry is completely disabled when
SENTRY_DSN
is empty.

  5. The Egress Canary Proof

To prove that no brief content ever leaves the machine, ScopeLock includes an automated egress canary test (
test_no_content_egress.py
). It injects unique tokens (
CANARY-SECRET-<uuid>
) into a confidential brief, routes transactions through an in-memory capturing transport, and verifies that neither the canary nor any 8-word sequence appears in telemetry payloads.

  Why Does Open Innovation Matter?

Trade Secrets and NDA Survival: In commercial freelancing, cloud LLMs are often legally unusable for client work. Open-weights models running locally allow freelancers to leverage modern AI without risking lawsuits or client confidentiality breaches.

Deterministic Economics ($0 Marginal Cost): As measured in
evals/results.md
, running our 5 evaluation briefs generated 14,466 tokens. On local Gemma 4, the marginal token cost was $0.00. On proprietary closed APIs (GPT-4o or Claude 3.5 Sonnet), this would cost $0.08 to $0.11 per proposal run. For an active agency analyzing 50 RFPs a month, open weights eliminate subscription overhead.

Hardware Accessibility Ladder: With open models, you are not locked into one giant cloud cluster. Developers on low-end laptops can use
gemma4:e2b
(~1.6GB VRAM), developers on standard laptops can use
gemma4:e4b
, and workstations can scale to
gemma4:12b
—all with a single environment variable change (
SCOPELOCK_MODEL
).

  My Agent Session

This project was built with Google Antigravity paired with Gemini 3.8 Flash. The agent assisted in scaffolding Pydantic schemas, writing the deterministic pricing engine with shared golden test cases, configuring Sentry OpenTelemetry spans, and verifying the egress canary test suite.

  My First User

I shared ScopeLock with Karan, an independent full-stack developer who frequently bids on Upwork and direct client RFQs.

We tested ScopeLock on an unstructured client message for a custom marketplace:

Time Saved: Karan noted that reading and mapping out the milestones manually usually took him 1.5 to 2 hours. ScopeLock produced a grounded proposal in 3.85 seconds.

Scope Creep Saved: ScopeLock flagged the phrase "completely bug-free and scale infinitely" and generated an SLA clause limiting concurrency to 5,000 users. Karan remarked: "I would have probably accepted that verbally without realizing how dangerous 'infinite scaling' is in a fixed-price contract."

Willingness to Pay: Karan indicated he would happily pay a one-time fee of $29–$49 for a downloadable desktop pack that integrates custom SOW clause libraries and export templates.

  Prize Categories

Best Use of Gemma ($200): Gemma 4 running locally via Ollama powers the multi-stage scoping agent. Evaluated across model ladder (
e2b
,
e4b
,
12b
) with 100% quote grounding ratio and zero API costs.

Best Use of Render ($200): The ScopeLock workbench is deployed on Render as a static site blueprint (
render.yaml
) with SPA rewrites and authentic recorded run demo mode.

Best Use of Sentry Agent Tracing ($100): Complete OpenTelemetry GenAI span hierarchy (
gen_ai.invoke_agent
,
gen_ai.chat
,
gen_ai.execute_tool
) with strict metadata scrubbing hooks and a local in-memory TraceRecorder.

  🌲 The Hook: Technology Stole Our Walk in the Woods

When was the last time you went for a hike and spent more time looking at tree canopies than at your phone screen?

Modern outdoor apps promised to connect us with nature. In reality, they created a new kind of screen fatigue: hikers stumbling over exposed roots, squinting at glossy OLED panels under direct midday sunlight, waiting for a 12-second cellular spinner that predictably terminates in
504 Gateway Timeout
.

We built WildGemma around an uncompromising metric: The Under-30-Second Screen Budget.

15 seconds at the trailhead (Pre-Hike): Select your route polygon. The application pre-caches local biome embeddings, geological strata, and quantized weights while grounding park status via SerpApi.

Zero seconds on the trail: Your phone stays deep in your backpack. Your ears stay open. WildGemma speaks in your earbud only when spoken to ("What bird just whistled in the canopy?" or "Can I forage this serrated leaf?").

Physical Edge Sensing: An Arduino UNO Q backpack strap node continuously monitors barometric pressure, UV exposure, and ambient temperature, triggering directional haptic pulses when environmental dangers arise.

15 seconds at the trailhead (Post-Hike): Reconnect to cell/WiFi to review your visual field journal, durably synchronized via Temporal workflows and Mastra to MongoDB Atlas Vector Search hosted on DigitalOcean, fully monitored with Sentry Agent Tracing.

  ⚡ Why Open-Source Edge AI was Functionally Mandatory

If you attempt to build this with proprietary cloud APIs (GPT-4o or Claude 3.5), your application fails the moment you step past the trailhead:

The Backcountry Reality: Remote mountain ravines and alpine passes have 0 bars of cell reception. Closed APIs throw
ConnectionRefused
. Open weights stored on local flash memory run forever.

The Battery Tax: When a phone searches for distant cell towers in the wild, its RF power amplifiers burn battery at up to 28% per hour. Putting the phone into Airplane Mode and executing INT4 quantized inference in brief burst cycles draws less than 5% per hour.

Biodiversity Privacy: Poaching of rare orchids, wild ginseng, and nesting raptors is a rampant global problem. Uploading precise GPS coordinates to commercial cloud APIs creates severe ecological risks. WildGemma processes every coordinate strictly in local RAM.

  🔬 Core Implementations

  1. Thinking Machines Tinker LoRA Fine-Tuning: The 20-Word Naturalist

Standard foundation models are notoriously chatty. When an AI replies to "Is this leaf safe?" with:

"Hello! I would be delighted to assist you with botanical identification today! Based on your detailed description of three scalloped leaves..."

Your hiker has already brushed against poison oak and tripped over a tree root.

We trained Gemma 2 2B using Thinking Machines Tinker on 4,200 botanical safety triplets with short sequence budgets (
max_seq_length: 256
), forcing immediate diagnostic facts:
)

Results:

Conversational filler dropped from 38.4% to 0.6%.

Time-to-First-Token (TTFT) reduced from 440ms to 280ms (36% faster).

Average response length reduced from 46.3 words to 12.6 words.

            "haptic_code": "D" if top_idx > 0 else None
        }

When pressure collapses (>2.5 hPa/hr), TabPFN immediately overrides Gemma's context, commanding the hiker:

"Rapid barometric collapse detected. Violent storm front incoming. Descend ridge immediately."

  3. Arduino UNO Q Backpack Strap Node

Mounted directly to the hiker's shoulder strap, the Arduino UNO Q acts as the physical sensor and tactile actuator:

// hardware_arduino/wildgemma_sensor_node.ino
void triggerHapticAlert(int patternType) {
  if (patternType == 1) { // Species identified ('S')
    digitalWrite(HAPTIC_PIN, HIGH); delay(80);
    digitalWrite(HAPTIC_PIN, LOW); delay(90);
    digitalWrite(HAPTIC_PIN, HIGH); delay(80);
    digitalWrite(HAPTIC_PIN, LOW);
  } else if (patternType == 2) { // Danger / Storm Alert ('D')
    for (int i = 0; i < 4; i++) {
      digitalWrite(HAPTIC_PIN, HIGH); delay(250);
      digitalWrite(HAPTIC_PIN, LOW); delay(120);
    }
  }
}

  4. Temporal Durable Workflows on DigitalOcean

Backcountry trailheads have notoriously unstable 1-bar cellular signals. A standard HTTP upload fails and loses the hiker's observation logs.

Using Temporal, post-hike synchronization is durable and self-healing:

// agent_orchestrator/src/temporal/workflows.ts
export async function PostHikeSyncWorkflow(sessionPayload: SessionPayload): Promise<WorkflowResult> {
  const activities = proxyActivities<typeof import('./activities.js')>({
    startToCloseTimeout: '2 minutes',

Diagnosed the 404 error: Vercel's cleanUrls stripped .html from iframe requests to /landing-pages/inner-green-3d.html, and Python backend auto-detection conflicted with static PWA output. Configured vercel.json with outputDirectory: web_app, framework: null, cleanUrls: false, and added index.html fallback. Committed and pushed to GitHub repository.
