      <title>What to Do When the Engineering Team and the Business Are Moving at Different Speeds</title>

&lt;p&gt;There is a particular tension that engineering leaders at growing companies encounter with increasing frequency as the organisation scales.&lt;/p&gt;

&lt;p&gt;It is not conflict, exactly. It is misalignment — a divergence between the pace at which the business is generating new requirements and the pace at which the engineering team can address them, combined with a divergence in how each side understands why the gap exists.&lt;/p&gt;

&lt;p&gt;The business sees an engineering team that is slower than expected, that frequently raises technical concerns that delay straightforward requests, and that seems reluctant to commit to the timelines that the commercial situation demands.&lt;/p&gt;

&lt;p&gt;The engineering team sees a business that generates requirements faster than they can be reasonably addressed, that treats technical constraints as negotiating positions rather than real limitations, and that does not fully appreciate the cost being accumulated every time a shortcut is taken to meet a deadline.&lt;/p&gt;

&lt;p&gt;Both perceptions are partially correct. Neither is complete. And as long as both sides are operating from their incomplete picture, the conversation between them will produce more friction than resolution.&lt;/p&gt;

  The Visibility Problem
&lt;/h2&gt;

&lt;p&gt;The root cause of the engineering-business speed misalignment is almost always a visibility problem.&lt;/p&gt;

&lt;p&gt;Business stakeholders do not have visibility into the current state of the engineering system — the technical debt that is consuming capacity, the architectural constraints that make certain changes slower than they appear, the maintenance overhead that absorbs hours that look, from the outside, like available delivery capacity.&lt;/p&gt;

&lt;p&gt;Engineering teams do not have visibility into the business context that is driving requirements — the competitive pressures, the customer commitments, the commercial dependencies that make certain timelines feel non-negotiable from the business side.&lt;/p&gt;

&lt;p&gt;In the absence of this mutual visibility, each side fills the gaps with unfavourable assumptions. The business assumes the engineering team is being conservative or inefficient. The engineering team assumes the business is being unrealistic or indifferent to technical constraints.&lt;/p&gt;

&lt;p&gt;Neither assumption is generous. Neither is typically accurate. And both produce the defensive, unproductive dynamic that makes the misalignment worse rather than better.&lt;/p&gt;

  The Structural Response
&lt;/h2&gt;

&lt;p&gt;The misalignment is not resolved by communication improvements alone — though clearer communication helps. It is resolved by building the structural conditions for mutual visibility: shared understanding of the technical constraints that shape what is possible, and shared understanding of the business context that shapes what is necessary.&lt;/p&gt;

&lt;p&gt;The technical visibility conversation has two components.&lt;/p&gt;

&lt;p&gt;The first is a clear, business-term description of the engineering system's current state: where the technical debt is concentrated, what it is costing in delivery capacity, and what the roadmap for addressing it looks like. Not as a complaint about past decisions, but as a factual description of the current constraints and the investment required to change them.&lt;/p&gt;

&lt;p&gt;The second is a transparent capacity model: how much of the engineering team's current capacity is available for new feature development, and how much is consumed by maintenance, operational work, and the overhead of the current technical state. This number is almost always lower than business stakeholders assume, and making it explicit is consistently more productive than leaving the assumption in place.&lt;/p&gt;

&lt;p&gt;The business visibility conversation is equally important and frequently neglected by engineering leaders.&lt;br&gt;
Understanding the commercial context that is driving requirements — the customer commitments, the competitive dynamics, the revenue dependencies — allows engineering teams to make genuinely informed trade-off decisions rather than treating all requirements as equally negotiable. A feature that is tied to a committed contract renewal is not the same as a feature that is nice to have before end of quarter. Knowing the difference allows the engineering team to allocate their limited capacity in ways that are actually aligned with what the business needs, rather than in ways that are technically optimal but commercially misaligned.&lt;/p&gt;




&lt;h2&gt;
  
  
  The Trade-Off Conversation
&lt;/h2&gt;

&lt;p&gt;Most engineering-business misalignment is eventually expressed as a disagreement about trade-offs: quality versus speed, debt reduction versus feature delivery, what gets deferred and what gets prioritised.&lt;br&gt;
These disagreements are usually conducted in adversarial terms — each side advocating for their preferred position without full understanding of the constraints that make the other side's position legitimate.&lt;/p&gt;

&lt;p&gt;The structural alternative is to make trade-offs explicit and shared rather than implicit and contested.&lt;/p&gt;

&lt;p&gt;This means presenting business stakeholders with genuine options: here is what we can deliver at this pace, with these quality characteristics, and this is what we are deferring and accumulating as debt. Here is a slower pace with higher quality and less accumulated debt. Here is the fastest possible pace, with these technical consequences, and this is what it will cost to address those consequences in six months.&lt;/p&gt;

&lt;p&gt;Business stakeholders who have real options — with real costs attached to each — consistently make more informed decisions than stakeholders who are simply presented with constraints and asked to accept them.&lt;/p&gt;

&lt;p&gt;The conversation changes from "we cannot do this" to "here are the ways we can approach this, and here is what each approach costs." The first conversation produces resentment. The second produces alignment.&lt;/p&gt;

  The Cadence That Prevents Drift
&lt;/h2&gt;

&lt;p&gt;Alignment between engineering and business is not a state that is achieved and maintained automatically. It is a product of ongoing communication that requires structural support.&lt;/p&gt;

&lt;p&gt;The engineering leaders who sustain alignment most effectively are the ones who build a regular rhythm of shared visibility — a standing cadence, typically quarterly or monthly, where the engineering team's capacity, constraints, and trade-off decisions are reviewed together with business stakeholders in terms that both sides can engage with.&lt;/p&gt;

&lt;p&gt;This cadence does not need to be long or formal. It needs to be honest and consistent. A thirty-minute monthly review of delivery capacity, technical debt cost, and the trade-offs the team has made in the past period — in business terms, not technical ones — is sufficient to keep the shared picture current and to surface misalignments before they become conflicts.&lt;/p&gt;

&lt;p&gt;The teams where engineering and business operate in genuine alignment are not the ones where conflict never arises. They are the ones that have built the structural conditions for honest, ongoing conversation about constraints, trade-offs, and priorities — and who maintain those conditions through regular practice rather than occasional crises.&lt;/p&gt;

      <title>The Software Architecture Decisions That Are Aging Poorly in 2025</title>

&lt;p&gt;Software architecture is a set of bets about the future — about what the system will need to do, at what scale, under what constraints, and with what team.&lt;/p&gt;

&lt;p&gt;Some of those bets age well. Others do not.&lt;/p&gt;

&lt;p&gt;The following four architectural decisions were each, in their time, defensible — often enthusiastically adopted as best practices. They are now generating significant operational cost for the organisations that made them, and the organisations that can identify and address them early are recovering delivery velocity that has been silently consumed for years.&lt;/p&gt;




&lt;h2&gt;
  
  
  1. Microservices at the Wrong Scale
&lt;/h2&gt;

&lt;p&gt;The microservices movement produced genuine improvements for organisations operating at the scale where distributed, independently deployable services addressed real operational constraints. For large organisations with hundreds of engineers and complex, heterogeneous technical requirements, the microservices architecture enabled independent team scaling, isolated deployment, and technology diversity that genuinely mattered.&lt;/p&gt;

&lt;p&gt;For smaller organisations — and for larger organisations in their earlier stages — many microservices adoptions were premature optimisations. The distributed systems complexity, the inter-service communication overhead, the operational burden of running dozens of independently deployed services, and the latency introduced by network calls that replaced function calls all imposed costs that only justified themselves at scales the organisation had not yet reached.&lt;/p&gt;

&lt;p&gt;The consequence, now visible across the industry, is a significant cohort of engineering teams operating distributed monoliths — systems that have the operational complexity of microservices without the team scale or technology heterogeneity that would make that complexity worthwhile.&lt;/p&gt;

&lt;p&gt;The decision now facing these teams is not simple. The architecture is in place, the services have accumulated operational history, and the dependencies between them make consolidation non-trivial. But the teams that are honestly evaluating their microservices architecture against their actual scale and operational reality are finding, consistently, that consolidation of closely-coupled services reduces operational overhead without meaningful reduction in the flexibility that the architecture was supposed to provide.&lt;/p&gt;

  2. MongoDB for Everything
&lt;/h2&gt;

&lt;p&gt;The NoSQL enthusiasm of the early 2010s produced a generation of applications built on document databases — particularly MongoDB — that were selected for their flexibility and developer friendliness at a stage of product development when schema fluidity genuinely mattered.&lt;/p&gt;

&lt;p&gt;A decade later, many of these applications have evolved to the point where the schema is effectively fixed, the data relationships are complex and well-understood, and the document model's flexibility is no longer the primary concern. What the applications now require is the transactional integrity, complex query capability, and relational data model that document databases were specifically designed not to provide.&lt;/p&gt;

&lt;p&gt;The migration cost is real — not because document databases are technically inferior to relational ones, but because years of accumulated data in a document model does not translate cleanly to a relational schema, and the application logic that was built around document semantics requires rework.&lt;/p&gt;

&lt;p&gt;The teams that are addressing this most effectively are not attempting wholesale database migration. They are introducing relational stores incrementally for the parts of the data model where relational semantics are most needed, while maintaining document storage for the parts where flexibility remains genuinely valuable.&lt;/p&gt;

  3. JWT Tokens Everywhere
&lt;/h2&gt;

&lt;p&gt;JSON Web Tokens became the default authentication mechanism for a wide range of applications in the mid-2010s, and for good reasons: stateless authentication scaled well, reduced database load, and fit naturally with the API-first architectures that were becoming dominant.&lt;/p&gt;

&lt;p&gt;The design trade-off that was not fully reckoned with at the time — and that is generating significant operational cost now — is that JWTs cannot be revoked before they expire.&lt;/p&gt;

&lt;p&gt;For long-lived tokens, this creates an operational reality where a compromised credential remains valid until its expiry, a user who logs out is not actually logged out in the traditional sense, and permission changes for a user do not take effect until their current token expires. In applications where security posture matters — and the list of applications where it genuinely does not is shorter than many teams assume — this trade-off is increasingly difficult to justify.&lt;/p&gt;

&lt;p&gt;The retrofit is unglamorous: token allowlists or short-lived tokens with refresh mechanisms, both of which reintroduce the stateful server-side lookups that JWTs were adopted to avoid. But it is the honest response to an architectural choice that traded long-term security posture for short-term scaling convenience.&lt;/p&gt;

  4. Configuration in Environment Variables, Arbitrarily
&lt;/h2&gt;

&lt;p&gt;Twelve-factor app methodology made environment variables the canonical mechanism for application configuration, and the principle was sound: externalise configuration from code, and manage it consistently across environments.&lt;/p&gt;

&lt;p&gt;What the principle did not address was the operational reality of managing hundreds of environment variables across dozens of services, multiple deployment environments, and teams that were not all operating with the same level of operational discipline.&lt;/p&gt;

&lt;p&gt;The consequence is a configuration management landscape that, in many organisations, has grown beyond the point where anyone has a complete picture of what is configured where. Secrets are mixed with non-sensitive configuration. Configuration values are duplicated across services with no single source of truth. Changes require coordination across multiple deployment configurations. Auditing what configuration existed at a specific point in time is difficult or impossible.&lt;/p&gt;

&lt;p&gt;The responses that are gaining adoption — dedicated secrets management tooling, centralised configuration services, explicit separation of secrets from configuration — are not architectural novelties. They are the operational maturity that the environment variable approach was always going to require at scale, and that many teams deferred until the cost of the deferral became unavoidable.&lt;/p&gt;




&lt;h2&gt;
  
  
  The Common Thread
&lt;/h2&gt;

&lt;p&gt;These four decisions share a common characteristic: they were each the right choice at a specific stage, for specific reasons, and became technical debt not because they were wrong when they were made but because they were not revisited as the context that justified them changed.&lt;/p&gt;

&lt;p&gt;The architectural decision that was appropriate for a ten-person team building to product-market fit is often the wrong architecture for a hundred-person team optimising for reliability and delivery velocity. The question is not whether a decision was correct at the time. The question is whether the conditions that made it correct still apply.&lt;br&gt;
Regular, honest architectural review — evaluating current decisions against current context rather than against the context in which they were made — is the practice that keeps accumulating technical debt visible and manageable.&lt;/p&gt;

&lt;p&gt;Doubling an engineering team in twelve months is, by most measures, a success. It means the product is working, the business is growing, and the organisation has the resources to invest in the engineering capacity required to sustain that growth.&lt;/p&gt;

&lt;p&gt;It is also one of the most reliable predictors of a specific kind of quality degradation — not because the new engineers are less capable, but because rapid growth strains the mechanisms through which quality is maintained, transferred, and enforced.&lt;/p&gt;

&lt;p&gt;This degradation is not dramatic. It does not announce itself. It accumulates over months, in the form of architectural decisions made without full context, conventions adopted inconsistently, and practices that existed implicitly in the original team but were never documented clearly enough to be transferred to twenty new engineers joining in the same quarter.&lt;/p&gt;




&lt;h2&gt;
  
  
  The Context Transfer Problem
&lt;/h2&gt;

&lt;p&gt;The original engineering team carries a significant amount of context implicitly — not in documentation, not in ADRs or design documents, but in shared understanding built over months of working together on the same codebase.&lt;/p&gt;

&lt;p&gt;They know why the authentication service is structured the way it is. They know which parts of the system are fragile and why. They know the conventions that are not written down but are consistently followed. They know the mistakes that were made, why they were made, and what was learned from them.&lt;/p&gt;

&lt;p&gt;New engineers do not have this context. And in a team that doubles in size over twelve months, there is a transition point — typically around the six-month mark of the growth period — where the engineers who do not have the implicit context outnumber the ones who do.&lt;/p&gt;

&lt;p&gt;At that point, the implicit context is effectively gone. It no longer governs the team's decisions, because the team no longer shares it. The decisions that follow are made in its absence — with different results.&lt;/p&gt;




&lt;h2&gt;
  
  
  What Gets Lost First
&lt;/h2&gt;

&lt;p&gt;The first things to degrade under rapid growth are not the things most obviously associated with quality. Tests still pass. Deployments still succeed. The product continues to work.&lt;/p&gt;

&lt;p&gt;What degrades first is architectural consistency — the quality of decisions made at the boundaries between components, in the grey areas where multiple approaches are reasonable and the choice between them depends on context that is not captured in the code itself.&lt;/p&gt;

&lt;p&gt;A team with shared context makes consistent choices in these grey areas because they share an implicit model of what the system should look like and what trade-offs are appropriate at this stage. A team without shared context makes inconsistent choices — not wrong choices, necessarily, but choices that diverge from each other in ways that accumulate into an architecture that no single engineer fully understands or can reason about coherently.&lt;/p&gt;

&lt;p&gt;The second thing to degrade is code review quality. Code review is effective when reviewers have the context to evaluate not just whether a change is technically correct but whether it is consistent with the architectural direction the team is building toward. As the proportion of reviewers without full context grows, code review becomes more about technical correctness and less about architectural coherence.&lt;/p&gt;




&lt;h2&gt;
  
  
  The Documentation Debt That Growth Creates
&lt;/h2&gt;

&lt;p&gt;Growing teams generate documentation debt in two ways.&lt;/p&gt;

&lt;p&gt;The first is obvious: rapid growth means less time to write documentation, and the documentation that exists falls further and further behind the reality of the codebase.&lt;/p&gt;

&lt;p&gt;The second is less obvious: the implicit context that the original team carried but never documented becomes inaccessible as the team grows. The institutional knowledge is not lost because nobody documented it — it was never documented in the first place. It existed in the shared understanding of a small team and was never encoded in a form that could survive the team's growth.&lt;/p&gt;

&lt;p&gt;Addressing this debt requires the original team to articulate explicitly what they previously communicated implicitly — to write down the decisions, the conventions, the rationale, and the context that they previously assumed. This is difficult and time-consuming work, and it competes directly with the delivery commitments that rapid growth is typically intended to serve.&lt;/p&gt;

&lt;p&gt;The teams that navigate rapid growth most successfully invest in this documentation work early — before the implicit context has been diluted past the point where it can be recovered — and treat it as a prerequisite for the growth rather than a consequence to be addressed afterwards.&lt;/p&gt;




&lt;h2&gt;
  
  
  Practices That Preserve Quality Under Growth
&lt;/h2&gt;

&lt;p&gt;The practices that most reliably preserve code quality during periods of rapid team growth are not the ones most commonly associated with quality processes.&lt;/p&gt;

&lt;p&gt;Code coverage metrics do not prevent the architectural inconsistency that follows growth. Linting rules do not preserve the implicit context that the original team carried. Mandatory code review does not transfer architectural judgment to reviewers who lack the context to exercise it.&lt;/p&gt;

&lt;p&gt;The practices that work are the ones that make implicit context explicit.&lt;/p&gt;

&lt;p&gt;Architecture Decision Records — brief, structured documents capturing why a significant architectural decision was made, what alternatives were considered, and what context governed the choice — are the highest-value investment for a growing team. They do not slow delivery meaningfully. They preserve the reasoning behind decisions in a form that survives team growth.&lt;/p&gt;

&lt;p&gt;Engineering principles documents — explicit articulations of the trade-offs the team consistently makes and the conventions it consistently follows — serve a similar function. Not as a rulebook, but as a shared reference point that new engineers can use to calibrate their own decisions.&lt;/p&gt;

&lt;p&gt;Regular architecture reviews — structured conversations about whether the decisions being made are consistent with the direction the team is building toward — provide a forum for surfacing inconsistencies before they accumulate into architectural debt.&lt;/p&gt;

&lt;p&gt;&lt;strong&gt;None of these require a quality engineering programme or a significant process investment. They require the team's most experienced engineers to invest time in making explicit what they currently know implicitly — before that knowledge becomes unavailable&lt;/strong&gt;.&lt;/p&gt;

  &lt;strong&gt;The Coordination Problem&lt;/strong&gt;
&lt;/h2&gt;

&lt;p&gt;In a single-agent system, the chain of reasoning from input to output is contained within a single context. The agent has access to the full history of the interaction. Its outputs are consistent because they are produced by a single model with a single coherent state.&lt;/p&gt;

&lt;p&gt;In a multi-agent system, this containment is broken. &lt;p&gt;The most painful system is not always the most costly one. The oldest code is not always the biggest drag. The component that generates the most internal complaints is often not the one that, if addressed, would produce the most measurable improvement.&lt;/p&gt;

&lt;p&gt;Incremental modernisation preserves what works while improving what does not. That distinction — preserving accumulated domain knowledge while reducing technical cost — is the most compelling argument for the incremental approach that is rarely articulated clearly enough.&lt;/p&gt;
