Your AI pricing is fake if you do not track cost per user action

If you are building with AI APIs and pricing your product without tracking token cost per user action, your pricing is probably fake.

Not "a little off."
Fake.

A lot of solo founders do the same thing at first:

  • estimate monthly AI spend from provider dashboards
  • divide by total users
  • decide the margin looks fine
  • keep shipping

The problem is that AI cost does not show up evenly.

One user might send five short prompts all week.
Another might paste a giant support thread, retry outputs three times, switch models, and burn a meaningful chunk of your monthly margin in fifteen minutes.

If your product does not show you cost at the action level, you are not managing a business. You are averaging away the risk.

The real unit that matters

For most AI products, the useful unit is not "monthly token spend."
It is something closer to:

  • cost per message
  • cost per generation
  • cost per workflow run
  • cost per customer session
  • cost per successful outcome

That is the number that tells you whether your pricing survives contact with reality.

Example:

Say you charge $20/month.
At a glance that sounds safe.
But if one core workflow costs $0.18 to run and your active users do it 180 times a month, that is $32.40 in raw model cost before support, infra, payments, or your time.

Now your "healthy margin" is gone.

And this is exactly how founders wake up to surprise AI bills.
Not because the model pricing was hidden.
Because the product economics were.

Why provider dashboards are not enough

OpenAI, Anthropic, and other API dashboards are useful, but they answer the wrong founder question.

They tell you:

  • how much you spent overall
  • which model got used
  • rough usage over time

They usually do not tell you:

  • which feature is leaking money
  • which customers are expensive
  • which prompt path is driving retries
  • where model switching broke your margin
  • how close a workflow is to becoming unprofitable

That missing layer is where pricing mistakes live.

What to instrument instead

If you are building an AI product, I think you should log at least these fields for every meaningful call:

  • user_id
  • feature or workflow name
  • model used
  • input tokens
  • output tokens
  • estimated cost
  • request duration
  • success or failure

Then tie that back to the actual action the user took.

Not just "chat request happened."
More like:

  • generated cold email
  • summarized PDF
  • classified lead
  • rewrote support reply

Once you do that, patterns show up fast.

You start seeing things like:

  • one feature is far more expensive than expected
  • one prompt template causes bloated outputs
  • one customer segment is only profitable on higher plans
  • one model choice makes the feature unsellable at current pricing

That is the stuff that changes product decisions.

The awkward truth about AI UX

A lot of nice AI UX is expensive.

Long context windows feel magical.
Streaming feels premium.
Retries feel forgiving.
Verbose answers feel smart.

But every one of those choices can quietly tax your margin.

This matters even more if you are a solo dev.
You do not have a finance team watching unit economics.
You are the finance team.

If you are not watching cost per action, the first signal you get might be the credit card bill.

That is too late.

Before you ship or price any AI feature, answer this clearly:

  1. What does one successful user action cost?
  2. How often will a paying user do it?

If you cannot answer those three questions, your pricing is still a guess.

Sometimes that guess works.
A lot of the time it does not.

That is why cost visibility is not a "nice to have" for AI products.
It is part of the product.
