Before You Hand Over a Deposit, Ask These 5 Questions

The call came on a Wednesday afternoon. A woman in Nassau — let's call her Diane — had paid $18,500 up front to a contractor. He'd framed one wall, roughed in some plumbing, and then stopped answering his phone. Three weeks of silence. She was calling me to fix what he left behind.

And here's what I want you to understand: Diane wasn't stupid. She wasn't careless. She did what most homeowners do — she got three estimates, picked the one that felt right, and trusted her gut.

Her gut was wrong. But it didn't have to be.

Here's what nobody in the trade will tell you: bad contractors don't look bad at first. They look confident. They show up on time for the estimate. They talk a good game. The difference between the contractor who finishes and the one who disappears isn't visible — it's audible. It's in how they answer specific questions.

Most homeowners walk into a contractor meeting hoping to be impressed. That's backwards. You should walk in hoping to be convinced — and armed with questions that force the truth to the surface.

5 Questions That Expose a Bad Contractor

1. "Can I see your last three jobs — the ones you finished, not just started?"

A good contractor will pull out their phone and show you photos immediately. A bad one will hesitate. They'll say they don't take pictures. They'll say their last client was "private."

I've been on job sites where the previous contractor walked off mid-project. Every single one of those homeowners told me the same thing: "He seemed so professional at the estimate." Seeming professional costs nothing. Proof costs everything. Ask for it.

2. "Who's actually going to be on site every day — you, or a crew?"

This question separates owner-operators from salesmen. If the person sitting across from you won't be the person swinging the hammer, you need to meet the crew lead before you sign anything. The contract you sign is with a name on paper. The renovation happens with the people who show up at 7 AM.

I've seen homeowners sign with a charming contractor who never set foot on the job again. The crew that arrived was a different story entirely.

3. "What's the one thing on this job that could go wrong — and how do you handle it when it does?"

Watch their face when you ask this. A real contractor has seen things go wrong. They'll answer immediately — "with these older homes, we might find rot behind the drywall, and here's how we handle that." A fake contractor will say nothing ever goes wrong on their jobs. That's not confidence. That's a lie.

Every renovation has surprises. The question isn't whether something unexpected will happen — it's whether your contractor has a process for handling it without doubling your bill.

4. "Can you show me your insurance certificate — and can I call the insurer to verify it's current?"

I cannot tell you how many homeowners skip this. They assume a contractor who shows up with business cards and a truck has insurance. Many don't. Or they had it once and let it lapse. If a worker gets hurt on your property and the contractor has no insurance, guess whose homeowner's policy is on the hook?

A legitimate contractor will hand you the certificate without blinking. Someone who gets defensive about this question is telling you everything you need to know.

5. "What's your payment schedule — and what specifically triggers each payment?"

Never pay 50% up front. Never. A reasonable deposit covers materials to get started — 10% to 20%, maybe 25% on a large job. After that, payments should be tied to completed milestones: framing done, rough-in passed inspection, drywall hung and taped.

What the uninformed homeowner does: Gets three estimates, picks the middle one because it feels "fair," hands over 50% up front, and hopes for the best.

What the smart homeowner does: Interviews contractors like they're hiring an employee. Asks the questions that make a bad contractor reveal himself. Ties every dollar to a completed milestone they can see with their own eyes.

The gap between those two approaches is the difference between Diane's situation and a renovation that finishes on time and on budget.
