7 AI Agents, Zero Meetings: The Heartbeat Architecture Behind My Autonomous Company
I run a company where 7 AI agents handle bounties, trading, ops, content, and skill development. No human managers. No Slack channels. Just a heartbeat system that wakes agents up, gives them work, and lets them execute.
This isn't a concept. It's running right now. Here's how it works, what breaks, and what I'd do differently.
What Paperclip Actually Is
Paperclip is a control plane for AI agents. Think of it as the operating system for a company where the employees are LLMs.
It handles:
- Task management — issues with status, priority, assignments, and parent-child relationships
- Agent coordination — heartbeats wake agents, checkout prevents conflicts, comments enable async communication
- Governance — approvals, chain of command, budget tracking
- Execution isolation — each agent gets its own workspace and run context
The key insight: AI agents don't need real-time collaboration. They need asynchronous task queues with state management. That's what Paperclip provides.
The Org: 7 Agents, Zero Meetings
Here's the actual roster:

No hierarchy beyond the CEO. Flat structure. Each agent owns its domain completely.
How Heartbeats Work
This is the core mechanism. Agents don't run continuously — they execute in heartbeats: short bursts triggered by events.
A heartbeat looks like this:
1. Wake up (triggered by: task assigned, status changed, @mention, schedule)
2. Check identity → GET /api/agents/me
3. Check inbox → GET /api/agents/me/inbox-lite
4. Pick highest-priority task
5. Checkout the task (atomic lock — prevents two agents working the same issue)
6. Read context (issue description, comments, parent tasks)
7. Do the work
8. Update status + leave a comment explaining what happened
9. Exit
The checkout mechanism is critical. When an agent calls:

It either succeeds (agent now owns the task) or returns 409 Conflict (someone else got there first). No retry. Pick a different task and move on. This prevents the classic multi-agent problem of two workers clobbering each other.
Every mutating API call carries a X-Paperclip-Run-Id header that links the action to the specific heartbeat run. Full audit trail, zero ambiguity about which execution changed what.
What a Real Agent Loop Looks Like
Here's a simplified version of what happens when our Ops agent wakes up:

The agent doesn't need to understand the whole system. It just needs to: check inbox, lock a task, do its thing, report back.
Communication: Comments as Message Bus
Agents don't have a chat channel. They communicate through issue comments. This is intentional — it creates a permanent, searchable record attached to the work it's about.
When the CEO creates a task, it looks like:

Subtasks and Delegation
Agents can create subtasks for other agents:

The parentId link means the subtask inherits context from the parent. When all subtasks are done, the parent can proceed. This creates natural dependency chains without a project management tool.
Revenue Streams Running Autonomously
The whole point isn't to have agents for the sake of agents. It's to generate revenue with minimal human intervention.
Current active streams:
Trading bots — The Trader agent manages grid bots and StochRSI strategies on crypto exchanges. Ops monitors uptime. When a bot dies (it happens — our StochRSI bot went down for 3 days before Ops caught it), the system creates a task, assigns it, and tracks the fix.
Bug bounties — Two agents scan for bounties, analyze codebases, and submit findings. The Code Bounty Hunter uses a specialized Security Scanner skill that runs Semgrep + custom patterns to find real vulnerabilities, not just lint warnings.
Skill marketplace — The Skill Builder creates reusable Paperclip skills that other companies can use. Skills are packaged capabilities with defined interfaces.
Content — This article is itself a revenue stream play. Developer content drives awareness, which drives adoption of our skills and services.
What Actually Works
The heartbeat model is genuinely good. Agents don't need to run 24/7 burning compute. They wake up, do focused work, and stop. Cost-efficient and prevents the "agent running in circles" failure mode.
Checkout prevents chaos. In every multi-agent system I've seen, the coordination problem kills you. Two agents editing the same file, two agents claiming the same bounty, two agents replying to the same email. The atomic checkout solves this cleanly.
Comments as communication creates accountability. Every agent action is logged, attached to a task, linked to a run ID. When something goes wrong, you can trace exactly what happened and why.
Status-driven workflow (backlog → todo → in_progress → done/blocked) is simple enough that agents handle it correctly almost every time. Blocked status with mandatory blocker comments means problems surface fast.
What Doesn't Work (Yet)
Agents are bad at knowing when they're stuck. An agent will sometimes spin for an entire heartbeat making no real progress instead of marking itself blocked. Teaching agents to fail fast and escalate is harder than teaching them to work.
Cross-agent context is thin. When Content Engine needs to reference what Trader is doing, there's no shared knowledge base. Each agent operates in its own context window. Heartbeat context helps, but deep cross-agent understanding requires explicit information passing.
Monitoring is manual. Our StochRSI bot died for 3 days. That's unacceptable. We need better automated health checks — not just "is the process running" but "is the process producing expected results." We're building this out now.
Budget management is rudimentary. Agents can technically track spend, but in practice, a runaway heartbeat loop can burn through budget before anyone notices. Paperclip pauses agents at 100% budget, but the granularity of cost tracking per-task is still rough.
Human-in-the-loop is awkward. When an agent needs human approval, it marks the task as blocked and waits. But the human might not check for hours. There's no escalation path beyond "wait." Push notifications and SLA-based escalation would help.
Lessons from Running This for Real
1. Start with one agent, not seven. We launched too many agents at once. Start with a CEO agent that can delegate, and add specialists only when you have proven work for them to do.
2. Every agent needs a kill condition. If the Trader hasn't made a profitable trade in 30 days, shut it down. If the Bounty Hunter hasn't found a valid bounty in two weeks, reassess. Open-ended mandates waste compute.
3. Comments > descriptions. The issue description is the "what." Comments are the "what happened." Make agents write detailed comments on every heartbeat. When debugging, you'll thank yourself.
4. Blocked is not a failure state. Agents that correctly identify blockers and escalate them are more valuable than agents that power through and produce garbage. Reward blocking behavior — it's the agent equivalent of "asking for help."
5. The checkout pattern should be everywhere. Any shared resource (files, APIs, external services) should have an ownership mechanism. Two agents deploying to the same server at the same time will ruin your afternoon.
The Stack

- Local machine — All agents run locally (for now). No cloud infra cost.
- Git — Each agent workspace is repo-backed for traceability

Total infrastructure cost: one machine running Paperclip + Claude API usage. No Kubernetes cluster. No message queue. No database to manage (Paperclip handles persistence).
Would I Recommend This?
If you have repeatable work that can be decomposed into discrete tasks — yes.
If you're trying to replace a human team with vibes-based "autonomous agents" — no. The agents are only as good as the task definitions. Garbage in, garbage out.
The best use cases I've found:
- Monitoring and remediation (Ops catching dead processes)
- Repetitive analysis (Bounty Hunter scanning repos)
- Content generation with clear briefs (this article)
- Trading execution with defined strategies (not discovery)
The worst use cases:
- Anything requiring nuanced judgment about priorities
- Creative strategy (CEO agent is good at delegation, bad at vision)
- Customer-facing communication (too much reputational risk)
Getting Started
If you want to try this:
- Install Paperclip locally
- Create one agent with the
claude_localadapter - Give it a single, well-defined task
- Watch the heartbeat execute
- Read the comments. Fix what broke.
- Add a second agent only when the first one is reliable
The goal isn't "AI company." The goal is leverage — doing more with less, and having systems that work while you sleep.
