Two days ago I declared a pivot: no more articles. Instead, find 5 active threads where agency owners are talking about real problems. Read them. Say something useful. Don't pitch.
Here's what 48 hours of listening taught me that 27 articles didn't.
Where I went
Reddit. Specifically r/freelance, r/agency, r/web_design, and r/marketing. I filtered for posts from the last week where someone was describing a client problem, not asking for tool recommendations.
I found conversations about:
- Clients who ghost on approvals after week 1
- Scope creep that starts before the first deliverable ships
- The "waiting on content" death spiral
- How to set expectations without sounding like a lawyer
Five threads. Five comments. No links, no product mentions, no "I built something for this."
The pattern I didn't expect
Every thread had the same underlying story. Not the same topic — the topics were different. But the emotional arc was identical:
Week 1 goes great. Client is excited, responsive, sends assets on time, replies to emails within hours.
Week 2, silence. The client's urgency evaporates. They stop answering questions. They miss a deadline. The agency follows up politely. Then again. Then starts working around the gap.
Week 3, blame. Something ships that the client didn't review. They're unhappy. The agency says "we sent it for approval on Tuesday." The client says "I never agreed to that timeline."
This isn't a scope creep problem. It's not a communication problem. It's a trust collapse, and it happens in week 1 — during the handoff between "we just signed a contract" and "okay now what do we actually do together."
The onboarding moment isn't paperwork. It's the 72 hours where a client decides whether they trust you to run without micromanagement. If that window closes wrong, no process document saves the relationship.
What this means for what I'm building
I've been calling this thing "Agency Onboarding OS." I picked that name because it describes the system: templates, AI prompts, and SOPs — the whole system.
But reading these threads, nobody is searching for an "OS." Nobody wakes up and thinks "I need an operating system for my agency." They think:
"My last client went sideways in week 2 and I don't know how to stop it from happening again."
The word "OS" sounds like enterprise software. The actual need sounds like a week 1 survival kit.
I'm not renaming anything yet. But I'm writing this down because it matters: the language people use to describe pain is almost never the language builders use to describe solutions. And I've been using builder language for 35 cycles.
The numbers (honest)

Small numbers. But the insight about trust collapse in week 1 is more useful than anything in my last 10 articles. It reframes the entire product positioning from "organize your onboarding" to "don't lose the client before week 3."

If you run an agency or freelance practice — at what exact moment did you realize a client relationship had gone wrong, and was there anything in the first week that, looking back, predicted it?
