Is This a Real Outcome? A 6-Point Checklist for Teams

A quick checklist to tell outcomes from outputs in disguise, plus how outcome-based funding and allocation work.
tags: productmanagement, agile, leadership, career

Have you ever been handed an "outcome" that was really a feature request with nicer wording? "Launch one-click checkout" is not an outcome. "Reduce checkout abandonment" is.

This matters because more companies are experimenting with outcome-based funding, where money is released to a product as outcome milestones are met, and outcome-based allocation, where capacity is spread across outcome goals. Both fall apart if the outcomes are fake.

The quick check

Score your proposed outcome, one point per yes:

  1. It describes a change in customer behavior or a business result, not something we build.
  2. It has a baseline and a target, with a timeframe.
  3. The team can directly influence it.
  4. The product is instrumented so we can see it move.
  5. The team decides the solution, not a stakeholder.
  6. Someone is named as accountable.

0 to 3: an output in disguise, rewrite it. 4 to 5: close, fix the gaps before committing funding. 6: ready to assign.

Rewriting key results

Output-style Outcome-style
Launch one-click checkout by Q3 Reduce checkout abandonment from 70% to 55% by the end of Q3
Ship the new onboarding tour Raise the share of new users completing setup in week one from 40% to 55%
Release 12 integrations Raise the share of accounts using at least one integration from 30% to 45%

(The numbers are illustrative.)

The outcome version is harder to write because it needs a baseline and a way to measure. That difficulty is the point. If your product can't show whether the number moved, instrumentation comes first.

The part people skip

Marty Cagan's warning: outcomes are a consequence of moving to the product model. Layering OKRs onto an output-based roadmap rarely changes behavior. The team has to be able to discover solutions and choose how to deliver them.

How do you handle this on your team? Are your key results outcomes or deliverables? Let me know in the comments.
