AI image generators are excellent at producing a finished composition, but a finished image is often the wrong starting point for design revisions. If you need to move a subject, replace a background, recolor an object, or adjust typography, a flat PNG forces you into manual selections.
A more useful intermediate format is a ZIP containing separate transparent PNG layers. It is not the original project file and it does not recreate a native PSD, but it can shorten the path from a flat image to an editable Photoshop document.
1. Separate the image before opening Photoshop
Start with the highest-resolution version of the flat image. A layer-separation tool identifies visible objects and regions, then exports each result as a transparent PNG. The ZIP should contain individual assets rather than a single flattened preview.
For a browser-based example, the PNG-to-layers workflow produces transparent PNG files in a ZIP. Treat the output as a set of editable visual elements—not as recovered source artwork.
2. Import the PNG files as layers
In Photoshop, use File → Scripts → Load Files into Stack and select the extracted PNG files. Enable automatic alignment only when the exported canvases do not already share the same dimensions.
If every PNG uses the original canvas size, the elements should line up immediately. Rename the imported layers by visual role:
- background
- main subject
- foreground object
- text or graphic element
- cleanup or reconstruction layer
Clear names matter more than perfect layer order at this stage.
3. Rebuild the visual stacking order
Move large background regions to the bottom and foreground objects to the top. Toggle layer visibility one at a time to identify overlaps.
Some elements may contain pixels that were previously hidden behind another object. Because a flat image contains no information about those hidden areas, any separation process must estimate or reconstruct them. Inspect object edges at 100–200% zoom before treating the result as final.
4. Repair masks instead of erasing pixels
When an edge needs correction, add a layer mask rather than deleting pixels. Use a soft brush for hair, smoke, shadows, and other semi-transparent boundaries. Use a harder brush for product edges, UI panels, geometric shapes, and typography.
This keeps the workflow reversible. If an automated cutout removed too much, painting white on the mask restores the original layer pixels.
5. Convert reusable elements into Smart Objects
Convert important layers to Smart Objects before scaling or applying filters. This is especially useful for:
- product mockups
- characters that may be resized repeatedly
- logos and interface elements
- layers receiving Camera Raw or blur adjustments
Smart Objects do not restore the original generative structure, but they preserve the quality of subsequent Photoshop edits.
6. Save a real PSD only after cleanup
Once the layers are ordered, named, masked, and checked, save the document as a PSD. The PSD is now a new editable working file assembled from transparent PNG assets.
That distinction is important: the workflow creates a practical layered document from visible image content. It does not recover prompts, vector paths, original text objects, hidden source pixels, or the native project used to create the flat image.
A quick quality checklist
Before continuing with creative edits, verify that:
- transparent regions do not contain white or black matte pixels
- adjacent objects do not leave visible seams
- reconstructed background areas look plausible
- shadows belong to the correct layer
- all imported layers share the intended canvas alignment
- the final PSD is saved separately from the exported ZIP
This approach is most useful when speed and editability matter more than perfect forensic reconstruction. It turns a flat AI image into a workable design starting point while keeping the limitations explicit.
