Most "lead form to CRM" automations I see break in the same three ways: every resubmission creates a duplicate contact, junk and bot submissions land in the CRM, and when the CRM API hiccups the lead is silently lost.
This post walks through a small n8n workflow that avoids all three. It's a free, MIT-licensed template: import the JSON, add two credentials, done.

The flow
Webhook (POST) → Normalize & validate (Code) → Valid lead? (IF)
├─ true → HubSpot upsert (HTTP, retries) → Slack #leads → 200 {ok:true}
└─ false → 400 {ok:false, errors}

1. Accept whatever your form tool sends
Typeform, Tally, Webflow and a hand-written HTML form all name fields differently, and some post JSON while others post form-encoded data. Rather than remapping per tool, the Code node accepts the usual aliases and splits a full name when there are no separate first and last names:
const b = $json.body ?? $json;
const pick = (...keys) => {
for (const k of keys) {
const v = b[k];
if (v !== undefined && v !== null && String(v).trim() !== '') return String(v).trim();
}
return '';
};
const email = pick('email', 'Email', 'e-mail', 'work_email').toLowerCase();
const fullName = pick('name', 'full_name', 'Name');
let firstname = pick('firstname', 'first_name');
let lastname = pick('lastname', 'last_name');
if (!firstname && fullName) {
const parts = fullName.split(/\s+/);
firstname = parts.shift();
lastname = lastname || parts.join(' ');
}
2. Reject junk before it reaches the CRM
Two cheap checks remove most of the noise:
- a basic email-shape check, and
- a honeypot: a hidden form field (
website_url_hp) that humans never see but bots fill in.
const errors = [];
if (!/^[^\s@]+@[^\s@]+\.[^\s@]{2,}$/.test(email)) errors.push('valid email required');
if (pick('website_url_hp')) errors.push('honeypot filled');
return { json: { valid: errors.length === 0, errors, email, firstname, lastname /* ... */ } };
Invalid submissions take the IF node's false branch and get an HTTP 400 with the reasons. That also helps when you debug the form itself. Note the Webhook node uses Respond: Using 'Respond to Webhook' node, so the response code is yours to choose.
3. Upsert, don't create
HubSpot's batch upsert endpoint uses the email as the unique key, so a second submission from the same person updates the existing contact instead of creating a duplicate:
POST https://api.hubapi.com/crm/v3/objects/contacts/batch/upsert
{ "inputs": [{ "idProperty": "email", "id": "ada@example.com",
"properties": { "email": "...", "firstname": "...", ... } }] }
One detail matters here: drop empty fields before sending. Otherwise a resubmission without a phone number blanks out the phone you already had.
properties: Object.fromEntries(
Object.entries({ email, firstname, lastname, company, phone }).filter(([k, v]) => v)
)
The HTTP Request node has Retry on Fail (3 tries, 2 s apart), so a brief API error doesn't lose the lead. For anything longer, set an Error Workflow in the workflow settings so a failure pings you.
4. Tell a human
The Slack message includes the name, email, company, source (utm_source) and the first 500 characters of the message, plus the HubSpot id. It also flags free-mail addresses (gmail, outlook…) versus company domains, which is a quick hint for B2B triage.
How I tested it
I imported the workflow into n8n 1.123 and swapped HubSpot and Slack for a tiny local mock server that records each request. Then I posted four submissions:
| Input | Response | CRM call |
|---|---|---|
| JSON lead with name, company, message | 200 | upsert with 5 fields, then Slack |
Form-encoded first_name / last_name / phone
|
200 | upsert with empty company dropped |
email: "not-an-email" |
400 valid email required
|
none |
| Honeypot filled | 400 honeypot filled
|
none |
curl -X POST https://YOUR-N8N/webhook/lead-intake \
-H 'content-type: application/json' \
-d '{"name":"Ada Lovelace","email":"ada@example.com","company":"Analytical Engines"}'
Swap the CRM
The CRM step is one HTTP node. For Pipedrive, Attio, Airtable or a Google Sheet, replace that node and keep the validation and the Slack step.

If you'd rather not wire it yourself, or you have an n8n / Make / Zapier workflow that's broken right now, the DevX Automation Desk does fixed-price fixes ($150, 48 h) and builds (from $450).
