Product analytics tools are everywhere, yet most teams still can’t answer basic questions like “Which feature actually drives retention?” or “What broke onboarding last week?” If you’re shipping fast, guessing is expensive—and dashboards that don’t change decisions are just decoration.

What “product analytics” should mean (and what it often becomes)

Let’s be blunt: most modern tools can do funnels, retention, and cohorts. The differentiator is the tradeoff between power, openness, and qualitative context.

Mixpanel

mixpanel is strong for fast, interactive analysis with a product-friendly UI. It’s often the easiest to get non-technical teammates exploring funnels and cohorts without needing a data team babysitter.

Best when: you want quick answers and a polished experience.

Amplitude

amplitude shines in larger orgs where standardization matters and where you want more structured analysis patterns. It’s frequently chosen when teams need richer governance and cross-team consistency.

Best when: you’re scaling, have multiple products, or need tighter metric discipline.

PostHog

posthog is the most compelling option if you care about ownership: self-hosting, flexibility, and an “instrumentation + experimentation” mindset in one place.

Best when: you’re engineering-led, want control over data flows, or want an open approach.

Hotjar and Fullstory (qualitative behavior analytics)

hotjar and fullstory aren’t replacements for product analytics; they’re context amplifiers. Funnels tell you where users drop. Session replays and heatmaps help you learn why.

Best when: you’re improving onboarding, forms, pricing pages, or debugging UX regressions.

My recommendation pattern: pick one primary event analytics platform (mixpanel/amplitude/posthog), then add a qualitative layer (hotjar/fullstory) only if you’ll operationalize it (e.g., weekly review + tagging + fixes).
