The Contractor Deposit Mistake That Cost My Client $18,000

The call came on a Thursday afternoon. She was crying so hard I could barely understand her.

$22,000. That's what she'd handed over — 50% up front, like the contractor asked. He finished one wall of drywall, left a pile of debris in the driveway, and stopped answering his phone. Three weeks. Nothing.

And here's the part that makes me angry every single time: it was preventable. Not with a background check. Not with a better contract. With one question asked at the right moment.

The Mistake Happens in the First 48 Hours

Here's what nobody tells you: bad contractors don't look like bad contractors. They show up on time for the estimate. They have a clean truck. They say all the right things. They're friendly. They seem professional.

The difference is in what they do before they give you a number.

"Walk me through how you'd sequence this job."

That's it. No trick. No gotcha. Just ask them to explain the order of operations.

A real contractor answers immediately. They've already thought about it. "We'd start with demo on Monday, rough-in electrical Tuesday, inspection Wednesday, drywall Thursday and Friday..."

A bad contractor hesitates. They say "we'll figure that out once we get started" or "depends on the crew" or they change the subject to price. That hesitation is the only red flag you need.

Three More Questions That Expose Everything

1. "Who's actually doing the work?"

If they say "my guys" — ask who those guys are. Are they employees or subcontractors? If subs, how long have they worked together? A contractor who can't name his crew or who cycles through random subs is a contractor who can't control quality or schedule.

2. "What's the one thing on this job that could go wrong?"

Every renovation has a weak point. A real contractor knows what it is and tells you upfront. A bad contractor says "nothing, we've done this a hundred times." That's a lie. I've done this 34 years and I still find surprises inside walls.

3. "Show me a job you're doing right now."

Not a finished project from six months ago. A current job. If they won't take you to see one — or if every current job is "too far" or "the homeowner doesn't want visitors" — walk away. A contractor with nothing to hide hides nothing.

What the Uninformed Homeowner Does

They get three estimates, pick the middle one, and hand over a 30-50% deposit because "that's standard." They don't ask about sequencing. They don't ask who's doing the work. They sign whatever contract is put in front of them.

Then they wonder why the job stalls at week three.

What You're Going to Do Instead

You're going to ask the sequencing question in the first five minutes. You're going to watch their face when you ask it. You're going to see a current job site before you sign anything. And you're going to structure payments around milestones — not percentages.

Here's what I tell every homeowner who asks me for advice: the deposit should cover materials, nothing more. If your contractor needs 50% up front to "secure the schedule," they're using your money to finish someone else's job. That's not your problem to solve.
