What Your Contractor Counts On You Not Knowing About Their Estimate

The woman opened the estimate I handed her and her face went pale. She pulled another estimate from her bag — same job, same scope — and laid them side by side on her kitchen counter. The other contractor had quoted her $31,000. Mine was $18,400. Same materials. Same timeline. Same everything except the number at the bottom.

She wasn't angry at him. She was angry at herself. "I almost signed it," she said. "I almost signed it because I didn't know what I was looking at."

I've been painting and renovating in the Bahamas since 1992. I've walked into the aftermath of this exact situation more times than I can count. And here's what I've learned: most homeowners don't get ripped off because contractors are dishonest. They get ripped off because they don't know what a real estimate looks like.

Here's what nobody in the trade will tell you about contractor estimates.

The Padding You Can't See

Every estimate has three layers. The first layer is materials — what it costs to buy the paint, lumber, tile, and hardware. The second is labor — what the crew gets paid. The third is what I call the "hope you don't notice" layer.

This third layer is where the money gets made or lost. It's markup on materials the contractor already marked up. It's "contingency" that's really just profit padding. It's line items that sound technical but mean absolutely nothing — "surface preparation assessment fee," "project coordination surcharge," "site protection allocation."

A homeowner reads those and thinks: "Well, I guess that's a thing."

A contractor writes those and thinks: "Let's see if they question it."

Most don't. That's what they're counting on.

I watched one homeowner pay a $2,400 "logistics coordination fee" on a bathroom renovation. The logistics? The contractor drove to Home Depot twice. That's it. Two trips to the hardware store cost her more than the tile.

What A Real Estimate Looks Like

After 34 years in this trade, I can tell you exactly what belongs in an estimate and what doesn't. A real estimate has three things:

1. Line-by-line materials with actual quantities. Not "paint — $1,200." It should say: "2 gallons Benjamin Moore Aura Matte, $74/gal = $148." If they won't break it down to the unit, they're hiding the markup inside a round number.

2. Labor broken out by trade, not by day. "Plumber — 16 hours at $85/hr" tells you something real. "Labor — 5 days" tells you nothing. The second one means they're charging you the same rate for the master electrician and the guy sweeping the floor. You're paying master rates for apprentice work.

3. A separate line for overhead and profit. If profit is baked into every line item, you're paying profit on top of profit on top of profit. A straight estimate puts it at the bottom where you can see it — one number, one percentage, no games.

The difference between those two approaches is the difference between a $31,000 kitchen and an $18,400 kitchen — same cabinets, same countertops, same result. One homeowner asked questions. The other trusted the bottom number.

What This Costs You

I've seen homeowners pay $12,000 too much because they were embarrassed to ask what "project administration fee" meant. I've seen them sign contracts with 50% deposits and no completion date. I've seen them accept estimates written on a napkin and call it a contract.

You didn't save for two years to remodel your kitchen just to hand a stranger a blank check. You're not gambling. You're hiring someone to do a specific job for a specific price. The estimate is the only document that defines what that job costs and what you get for it.
