AI Hiring Systems Need an Evaluation Layer, Not Just an AI Model
A common mistake when building AI-powered hiring systems is to focus heavily on the model:
- Which LLM should we use?
- How accurate is resume extraction?
- Which embedding model performs best?
- Can the model score candidates?
Those questions matter.
But production systems need another layer:
How do we know the AI is actually making useful decisions?
A hiring system can have an excellent model and still produce poor outcomes because the surrounding workflow is not being evaluated.
For example:
Candidate Input
↓
AI Processing
↓
Candidate Score
↓
Human Review
↓
Hiring Decision
That looks simple.
But a production evaluation layer should be able to answer:
Did the AI extract the right skills?
↓
Did the candidate match the actual role requirements?
↓
Did the assessment support the recommendation?
↓
Did interview evidence change the candidate profile?
↓
Did human reviewers agree with the recommendation?
↓
What happened after the candidate was hired?
This changes the architecture.
Instead of:
Input → Model → Output
we need something closer to:
Input → AI → Evidence → Evaluation → Human Review → Outcome
The evaluation layer can track things like:
- Extraction accuracy
- Skill matching accuracy
- Assessment consistency
- Recommendation confidence
- Human override rates
- False positives
- False negatives
- Candidate progression
- Post-hire outcomes
This is especially important in hiring because the final output isn't simply a prediction.
It affects a real person.
For that reason, I think AI hiring systems should be designed more like decision-support systems than black-box scoring engines.
The model generates signals.
The system preserves the evidence.
The evaluation layer measures performance.
And humans remain responsible for the decision.
That's the architecture we're exploring with AuraSync: connecting candidate data, assessments, interview insights and human review while keeping the reasoning behind the recommendation visible.
The interesting question isn't just: "How accurate is the model?"
It's:
"How do we know the entire hiring system is working?"
