ScopeShield AI: A Local-First Micro-SaaS Protecting Freelancers from Scope Creep

Hacktoberfest Open-Source AI Challenge Week 2: Side Hustle Submission 💸

This is a submission for the Hacktoberfest Open-Source AI Challenge Week 2: Side Hustle

What I Built

I built ScopeShield AI, a local-first micro-SaaS utility designed for freelance developers, independent designers, and small software agencies.

The Problem & Who Pays For It:
Freelancers lose thousands of dollars every year to scope creep. A prospective client sends a casual 5-line email or WhatsApp voice note asking for "a simple website with Stripe checkout, and maybe an inventory dashboard or SMS alerts later." If the freelancer doesn't catch those hidden traps and define strict boundaries before signing, a 2-week fixed-price project balloons into 2 months of unpaid extra work. On top of that, writing formal Statements of Work (SOW) manually takes 2–3 unpaid hours per lead.

The Business Model:
Freelancers and agency owners pay a $29 one-time license (or $15/month) for ScopeShield AI because protecting just one project from a single unbilled feature pays for the tool 20x over. Given a messy client inquiry and an hourly rate, it instantly generates:

  1. Bounded Executive Deliverables
  2. Scope-Creep Red Flags (calling out vague phrases in the client's brief)
  3. Milestone & Pricing Breakdown (calculated dynamically from the freelancer's hourly rate)
  4. Ironclad Out-of-Scope Contract Clauses (ready to copy-paste into client contracts)

How I Built It

ScopeShield AI is built around local open-weight inference so freelancers can run it entirely on their laptop with zero cloud setup:

  • Open-Weight Models: Powered by Google Gemma 2 (gemma2:2b) via Ollama, with a built-in UI switcher to hot-swap between gemma2:2b, llama3.2:3b, and mistral depending on hardware speed and reasoning preferences.
  • Agency Auditor Prompt Harness: I designed a specialized system harness modeled after a senior technical agency director. It ingests the raw client text alongside the user's custom hourly rate ($/hr) to calculate milestone hours and draft defensive contract clauses.
  • Zero-Dependency Frontend: Built with HTML5, Tailwind CSS, and vanilla JavaScript communicating directly with Ollama's local API endpoint (http://localhost:11434/api/chat).

Why Does Open Innovation Matter?

Open-source AI is what makes ScopeShield AI viable both legally for customers and financially as a side hustle:

  1. Client NDA & Data Privacy (Data Never Leaves the Laptop): Freelancers and consultants routinely sign strict Non-Disclosure Agreements (NDAs) before reviewing a startup's product specs or internal workflows. Sending confidential client discovery notes to a closed commercial API violates strict enterprise NDAs. Running Gemma 2 locally means sensitive client data never touches an external server.
  2. Sustainable Unit Economics ($0 Cost to Run): If I built this on a closed commercial API and sold a $29 lifetime deal, heavy users generating dozens of multi-page proposals every week would eventually cost me money in API tokens. With local open-weight inference, my marginal server and token cost is $0.00, giving the business near-100% profit margins and zero pricing lock-in.
  3. Offline Freedom & Model Swapping: Consultants frequently draft proposals on flights or trains with poor Wi-Fi. Because ScopeShield AI runs offline on a standard laptop and lets users freely swap open models (Gemma 2, Llama 3.2, Mistral), they are never affected by cloud outages or sudden API deprecations.

My First User

I put ScopeShield AI in front of a freelance full-stack developer friend who was quoting a custom e-commerce build for a local retail shop. He pasted the client's messy WhatsApp requirements into the tool at his $60/hr rate.

How it went: Within 15 seconds, ScopeShield AI flagged two vague requests ("staff inventory tracking" and "automated SMS notifications") as high-risk scope-creep traps and separated them into paid Phase 2 add-ons. He used the generated Out-of-Scope clause directly in his contract, told me he would gladly pay $29 for a desktop version, and asked for one-click PDF/Notion export as the next feature!
