Every few weeks a business owner asks me the same question. Should we just buy ChatGPT Enterprise for the team, or do we need to stand up our own language model? The sales pages for both options are convincing in very different ways. One promises a quick setup and familiar interface. The other promises control, privacy, and custom behavior. Both are telling the truth, which is part of why the decision feels hard.
I have helped companies deploy both approaches across healthcare, legal, financial services, and professional services. The honest answer is that they solve different problems, and I think most of the confusion comes from treating them like the same product at different price points. They are not.
What you actually get with ChatGPT Enterprise
ChatGPT Enterprise is a subscription. As of early 2026 the sticker price is sixty dollars per user per month. In return you get GPT-4 class models with no usage caps, a company workspace with admin controls, single sign-on, and a data processing agreement that says OpenAI will not train on your conversations. The setup is fast. You buy licenses, invite your team, and people are using it the same day.
For general productivity, this works. Drafting emails, summarizing long documents, brainstorming copy, researching a topic, writing first-draft reports. The interface is familiar because most of your team has probably already used the free version. The learning curve is close to zero. If what you actually need is a shared, better writing and research tool for the whole company, this is a reasonable choice and you can stop reading here.
Where hosted AI stops being enough
The cracks show up when the use case moves past productivity into actual operations. Three problems keep coming up in the conversations I have with owners.
The first is that your data leaves your environment. Even with a data processing agreement, your information is traveling to OpenAI's infrastructure to be processed. For companies handling protected health information, financial records, or legal matter, that creates a compliance story you cannot really simplify. The data is on someone else's servers, processed by someone else's systems, and exposed to someone else's incident response. A contract does not make the data stop moving.
The second is that you cannot customize the model in any meaningful way. You can upload documents to a custom GPT and get a flavored experience. But you cannot fine tune the underlying model on your proprietary workflows, your terminology, or your historical records. For generic tasks the default model is fine. For tasks that require a real understanding of how your business actually works, the output tends to stay generic too.
The third is cost at scale. Sixty dollars per user per month is easy to approve for a small team. It becomes a different conversation at one hundred users, or five hundred, or a thousand. And it is a particularly hard conversation when you realize you are paying per seat regardless of how much each person actually uses it.
What you actually get with a private LLM
A private LLM runs on infrastructure you control. That might be your own servers, your AWS or Azure account, or a dedicated environment managed by a partner. The model processes requests without the data ever leaving your network.
The benefits are specific, not abstract. Your data does not touch third party systems, which removes most of the compliance conversation instead of trying to contract around it. You can fine tune the model on your own data, which is how you stop getting generic answers for a business that is anything but generic. You control the version, the update schedule, and the behavior, which matters more than people expect the first time a hosted API ships a change that breaks a production workflow at 4 p.m. on a Friday. And your cost scales with compute, not with seats. A deployment that serves ten users and ten thousand users uses similar infrastructure if the request volume is similar.
The tradeoffs are equally specific. Setup takes weeks, not minutes. Somebody has to manage the infrastructure, or you hire a partner to do it. The upfront cost is higher. And open source models, even the strong ones, still do not match the biggest closed commercial models on every single task. You gain control, but you pay for that control in time and money at the start.
When I tell a business to go private
- You handle protected health information, financial records, legal documents, or anything that sits under a real regulatory regime. The compliance burden of pushing this data through a third party API never really goes away, and it quietly grows as the business does. - You need AI to take action inside your systems, not just answer questions. Agents that touch invoices, patient records, contracts, or operational workflows need deep integration with internal tools. That integration is both easier and safer when the model is not calling back out over the public internet.
- You are past roughly two hundred users. At that scale, the math on per-user subscription cost usually crosses the total cost of private infrastructure, and the direction keeps compounding against the subscription model as the team grows.
- You want to build AI capability that is yours. Fine tuned models trained on your data become a real advantage over time. That only happens with models you control.
When I tell a business to stay on ChatGPT Enterprise
- You have fewer than fifty users and the main use case is general productivity.
- Your data is not subject to real regulatory compliance requirements.
- You do not need AI to take action inside your business systems. You just need it to assist with writing, research, and analysis.
- Speed of deployment matters more to you right now than cost optimization a year from now.
There is nothing wrong with any of these answers. A team using ChatGPT Enterprise well is producing real output every day. The mistake is forcing the other side of the decision because it sounds more sophisticated.
The hybrid answer that shows up in most real companies
Most companies I work with eventually land in the same place. ChatGPT Enterprise or something similar for the whole team on general productivity, and a private LLM deployment for the specific operational workflows where data sensitivity and deep integration actually matter. The valuable part is being intentional about which data goes where and which workflows run on which system. Once that split is clear, both sides start working better, because each is being used for what it is actually good at.
The question underneath the question
When an owner asks me "should we use ChatGPT Enterprise or private LLMs," the real question is almost never about models. It is about how sensitive their data is, how deeply they want AI inside their operations, how big their team is about to get, and how much control they want a year from now. The answer drops out of that fast, but only if you resist the instinct to pick based on brand.
If you find yourself in that conversation with your own team, start with the data. Map what you actually handle, where it has to stay, and which workflows you eventually want AI to touch directly. Once that is written down, the decision gets much smaller. And honestly, that is when I find it useful to have the conversation at all.
