Two forces push teams off Zapier in 2026. The math: per-task pricing punishes success asymptotically. The control: self-hosted n8n keeps payloads in your infrastructure — non-negotiable for regulated data. Assuming the decision is made, this checklist is about not burning the savings in the move itself.
Trap 1 — Importing the concept of a Zap
There's no official importer because the models differ fundamentally: linear trigger-action chains vs a graph on one canvas. Teams that "1:1 translate" inherit every invisible Zap-artifact assumption. Rebuild from the business requirement ("new order → confirmation, CRM update, sheet log"), not the old step list. Steps nobody remembers needing are how silent failures are born.
Trap 2 — Data shape drift
The same customer event arrives with different field names, nesting, and date formats across the two platforms. Output drift — invoice totals shifting a field, statuses on wrong enums — is invisible unless compared. Run old and new in parallel on cloned traffic for a week per workflow family and diff outputs at the sink. Diff, don't eyeball.
Trap 3 — Credential transition drift
Every Zapier connection becomes an explicit n8n credential: OAuth apps you now own, keys you now rotate. Plan re-consent flows, redirect URLs pointing at the new domain, and a naming regime before thirty credentials are called "Google Sheets account 4".
Trap 4 — Decommissioning before reliability habits exist
Zapier's managed failure surface was silently working for you: held-run queues, disconnection emails, paused-Zap alerts. On day one of self-hosting that's replaced by nothing — unless you build it. Monitoring layers and a preflight checklist stand before the first cutover, because after is when outages write their own priorities.
Go-live: slow on purpose, reversible by default
Wave one: internal, low-blast workflows — two weeks parallel-run with diffs. Wave two: client-visible automations per family, Zapier kept live-but-monitored as fallback for one extra billing cycle. Every wave's workflows get a preflight pass: export, run the free n8n workflow audit (browser-only, nothing uploaded), wave the five killers goodbye at the door.
Rebuild the logic, diff the outputs, preflight every wave — the Zapier invoice dies quietly, and nothing else has to.
