How to Price AI Services (Without Leaving Money on the Table)

I've priced AI projects from $500 to $50,000. Made mistakes in both directions.

Here's what I've learned about pricing AI services — whether you're freelancing, running an agency, or selling productized offerings.

The Pricing Trap

Most AI service providers price wrong in one of two ways:

Underpricing: "It only took me 3 hours to set up, so I'll charge $300."
The client would have paid $3,000. You left $2,700 on the table.

Overpricing the wrong things: "My AI strategy consultation is $10,000."
But nobody wants strategy. They want results.

The Value-Based Pricing Framework

Don't price your time. Price their outcome.

Question to ask: "What is this worth to the client?"

Example:

  • Your automation saves them $5,000/month in labor
  • They'll use it for at least 12 months
  • Total value: $60,000
  • Your price: $5,000-15,000 (8-25% of value)

They're happy paying $10,000 because they're getting $60,000 in return.

Pricing Models That Work

Model 1: Project-Based (Most Common)

Fixed price for defined deliverable.

Good for:

  • Clear scope
  • One-time implementations
  • Clients who want predictability

How to price:

  1. Estimate hours needed
  2. Calculate cost (your rate × hours)
  3. Add value multiplier based on client ROI
  4. Quote the higher of the two

Example:

  • Time estimate: 20 hours × $150/hour = $3,000
  • Client value: Saves $4,000/month → $48,000/year → worth $8,000-12,000 to them
  • Your quote: $7,500

Model 2: Retainer (Best for Ongoing Work)

Monthly fee for ongoing maintenance, updates, support.

Good for:

  • AI systems that need tuning
  • Clients who want priority access
  • Building recurring revenue

Pricing tiers:

  • Basic ($500-1,000/mo): Monitoring, bug fixes, minor updates
  • Standard ($1,500-3,000/mo): + Monthly optimization, new prompts, reporting
  • Premium ($5,000-10,000/mo): + Priority support, unlimited requests, strategy

Pro tip: Never sell retainer without an initial project. Prove value first.

Model 3: Productized Service (Best for Scaling)

Fixed scope, fixed price, repeatable.

Examples:

  • "AI Chatbot Setup: $2,500" (includes X, Y, Z)
  • "Automation Audit: $500" (2-hour review + recommendations)
  • "Claude Code Agent: $5,000" (custom agent for your workflow)

Good for:

  • Clear deliverables
  • Easy to sell
  • Can systematize and delegate

How to price:

  1. What's the minimum viable version? Price at 3x your cost.
  2. What's the premium version? Price at client's value ceiling.
  3. Create 2-3 tiers between.

Model 4: Revenue Share (High Risk, High Reward)

You take a percentage of results.

Good for:

  • High-trust relationships
  • When you're confident in results
  • When client can't afford upfront

Typical structures:

  • 10-20% of revenue generated
  • 15-30% of cost savings
  • For 12-24 months, then ownership transfers

Warning: Hard to track, can create disputes. Only do with clients you trust.

The Discovery Call Script

Pricing starts in discovery. Here's what to ask:

Understanding value:

  • "What happens if you don't solve this problem?"
  • "How much time does your team spend on this currently?"
  • "What would it be worth to you to have this solved?"
  • "What's your budget range for this project?"

Understanding context:

  • "Have you tried solving this before? What happened?"
  • "Who else is involved in this decision?"
  • "What does success look like in 90 days?"

Qualification:

  • "On a scale of 1-10, how important is solving this?"
  • "What's your timeline?"
  • "Are you comparing other solutions?"

If they won't discuss budget, give a range: "Projects like this typically run $5,000-15,000 depending on complexity. Does that align with your expectations?"

Handling Price Objections

"That's more than we expected."
"I understand. What did you have in mind? [If reasonable:] Let's see what we can do within that range. [If unreasonable:] Unfortunately at that budget we can't deliver the quality you need. I can refer you to someone who works at that price point."

"Can you break down the costs?"
"I price based on the value delivered, not hours worked. But here's what's included: [list deliverables]. The outcome is [specific result], which based on our conversation is worth [their stated value] to you."

"We need to think about it."
"Totally understand. What questions do you need answered before making a decision? [Address concerns.] Does [specific date] work for a follow-up?"

"Can we start smaller?"
"Absolutely. We can do [smaller scope] for [lower price]. That'll give you [specific outcome]. If it works well, we can expand from there."

Red Flags to Avoid

Client wants:

  • "Build an AI that does everything"
  • Equity instead of payment
  • Free proof of concept
  • "We'll send referrals if you discount"
  • Scope creep hidden as "small changes"

Run away if:

  • They've burned through 3 previous vendors
  • No clear decision maker
  • Budget is "whatever it takes" (means no budget)
  • They want AI for AI's sake (no business problem)

Raising Your Prices

You should raise prices when:

  • You're at 80%+ capacity
  • Clients accept quotes without negotiation
  • Your results exceed expectations consistently
  • You've niched down and have case studies

How to raise:

  • New clients: Just quote higher
  • Existing clients: "We're updating our pricing on [date]. Your current rate will remain for 60 days."

Expect to lose 10-20% of clients when you raise 50%+. That's fine — you'll make more money with less work.

The Package Approach

Instead of custom quotes every time, create packages:

Starter: $2,500

  • Basic chatbot OR single workflow
  • 2 weeks delivery
  • 30 days support

Growth: $7,500

  • Full automation system
  • Integration with existing tools
  • 4 weeks delivery
  • 90 days support
  • Monthly optimization call

Scale: $15,000+

  • Custom solution
  • Dedicated project manager
  • Priority support
  • Ongoing optimization
