The 2026 Production Reality

For small to mid-sized engineering teams running autonomous multi-agent workloads, Kubernetes has become the ultimate cognitive and financial tax.

We benchmarked a 37-container agentic cluster running across bare-metal Linux nodes under two setups: a minimal k8s (k3s) overlay vs. a native Docker Compose/Swarm loopback mesh.

Here is the unvarnished production breakdown:

1. Inter-Service Latency Overhead

Multi-agent pipelines execute dozens of sequential micro-requests between workers, Redis caching, and vector stores:

  • Kubernetes Overlay (Flannel/Calico CNI): Average container-to-container latency: 3.8ms–6.2ms with intermittent jitter under burst loads.
  • Native Docker Loopback Bridge: Average internal latency: 0.35ms–0.8ms. When your agents perform 20 sequential tool-calls, that network overlay difference alone burns nearly 100ms of pure idle wait time.

2. The RAM Tax

  • k3s / k8s Control Plane: Consumed ~1.8GB to 2.4GB of RAM just keeping etcd, API server, and kubelet alive before deploying a single workload container.
  • Docker Mesh: Near-zero overhead (~85MB for daemon processes). Every megabyte of RAM stays allocated to local model weights, Qdrant vectors, and SQLite caching.

3. The One Real Trade-Off

Docker Swarm lacks automated horizontal pod autoscaling (HPA) and complex ingress controllers out of the box. If you experience massive, unpredictable traffic spikes that require dynamically spinning up 50 nodes in 30 seconds, Kubernetes is unavoidable.

The Question to the Community

For teams with under 50 microservices or dedicated AI agent workloads:

Did you stay with Kubernetes because it is the "industry standard," or have you pared back to bare-metal Linux + Docker for speed and sanity?

What is your real control plane RAM overhead right now?
