The Real Reason Your Meetings Run Long

It's not the agenda. It's the structure. Every meeting that runs long has the same root cause: no one knows what decision is being made or when it needs to be made. People talk because there's no clarity about what outcome is needed.

Two questions before any meeting: 1) 'What decision needs to be made?' If you can't answer this, the meeting probably shouldn't happen. 2) 'By when does it need to be made?' This creates urgency and focuses the conversation.

The structure that fixes this: Before the meeting, send the question 'what decision are we making today?' to the organizer. At the start, state the decision and deadline out loud. During the meeting, when conversation goes off-topic, reference the decision. At the end, make the decision or explicitly state what happens next.

Why this works: Most meetings don't fail because people don't have good ideas. They fail because there's no mechanism for converging toward a decision. The structure gives you permission to cut conversation that doesn't serve the decision.
