Why AI Killing SaaS Moats Is Actually Great News for Indie Builders

I used to worry that bigger players would always win. Then AI started eating their lunch.

Here's why the "SaaS moats are drying up" panic is completely backwards for indie hackers.

The context

For the past decade, SaaS success was built on three moats: sticky workflows (switching is painful), proprietary data (we've learned from your usage), and distribution (we have a 50-person sales team). These were barriers to entry for new players and protection for incumbents.

AI is dissolving all three. A new tool can now replicate 80% of a competitor's core workflow in weeks. LLMs are reducing the advantage of proprietary data. And AI-powered outreach is leveling the distribution playing field.

Big SaaS companies are freaking out. I get it.

But here's my take as someone who's spent 15 years in digital and built multiple products from scratch: this shift overwhelmingly favors bootstrappers and indie hackers.

Why the panic is misplaced

The moats AI can't easily erode are the ones that always mattered most for small builders:

  • Speed: Indie hackers ship in days, not quarters. AI just made that gap wider.
  • Trust: If your customers know you by name — if you've been answering their support tickets and posting about their problems for years — that's not a feature. It's a relationship.
  • Niche fit: Big SaaS has to serve everyone. You can serve 500 customers who feel seen. That's impossible to replicate at scale.

I've watched this play out with OhMyLead. We're competing against companies with hundreds of employees and decades of brand equity. We don't out-feature them — we out-know our customers.

That's not a strategy you can buy or copy. It's earned, over time, in public.
