This holds. The most effective engineer on our team rarely posts in our async channels and almost never volunteers for meetings — but the systems they own have shipped on time for two years and never paged anyone at 3am. The teams that look busy are usually paying interest on something — unclear ownership, missing tests, weak design docs. Calm output is the lagging indicator that those investments got made earlier. The trap is that performance reviews reward visible effort, so the calm engineers get accidentally undervalued and leave. The real CTO job is making the quiet shipping legible — not making everyone louder.
