A workflow nobody can draw is already in production

Marketing automation tech debt is not a backlog of ideas. It is a live journey that still sends mail, still scores leads, and still routes owners, even though nobody on the team can draw it from memory. The audit starts there, not in a slide about platforms.

Count the branches before you add a tool. A form that feeds two sequences, a score nobody has reviewed since last year, a suppression list that is not the source of truth — each one is a production system. If you cannot name the owner and the stop condition, the workflow is debt.

Deletion is the deliverable. Pause the journey that duplicates another. Remove the field no report reads. Retire the score that updates on a schedule nobody watches. Adding a new platform on top of unnamed branches only copies the debt into a second login.

Write the sentence each remaining workflow is allowed to send. If the sentence needs a footnote about old campaigns and exceptions, it is not ready to stay on. The audit is finished when every live send has an owner, a trigger, and a reason to exist this quarter.
