Once You Are Senior, the First Number You Say Becomes the Answer

Planning.

A new piece of work on the screen,
and the room goes quiet
for a second.

You know this area,
so you fill the silence.

Feels like a week, maybe.

Then everyone gives their view,
and their views
gather around a week.

Five days.
A week and a bit.
Six, to be safe.

It feels like agreement.

It is mostly echo.

The first number said out loud
becomes the place
every other number starts from.

People adjust away from it,
but not far enough,
even when they have reasons
to be much further away.

This is anchoring,
and it is one of the most reliable effects
anybody has measured.

It happens to experts.

It happens when the anchor
is a number nobody believes.

It happens most
when the anchor comes from the person
whose opinion carries weight,
and somewhere along the way,
without noticing,
that became you.

The developer
who touched that code last month
thought three weeks.

She knew about the migration.

She said eight days,
because three weeks
next to your one
sounded like she was slow.

Seniority changes the physics of the room.

Your guess is no longer
one input.

It is the frame
the other inputs fit into.

So stop going first.

Ask everyone to write their number
before anybody speaks.

On paper,
in the chat,
in the tool that turns the cards over together.

Reveal at once,
and ask the highest and the lowest
to explain themselves
before you say a word.

The gap between them
is where the information is.

Do the same with design questions,
with incident causes,
with whether to ship.

Ask, then wait,
and count to five
when the silence gets uncomfortable.

When you must give a view early,
say what it rests on,
so people can argue
with the reasoning
instead of the rank.

And notice the meetings
where everyone agreed with you quickly.

That is not always
because you were right.

Your voice got louder
when you got promoted.

Learn to use it last.
