How to Diagnose Churn in Your Micro-SaaS (Free Google Sheets Template)

Every micro-SaaS founder hits a wall around month 6: growth slows, and churn starts eating your MRR.

You know you should do something, but looking at raw cancellation data feels like drinking from a firehose. Where do you even start?

The answer isn't more data — it's structure.

Here's the framework that works:

  1. Cohort Retention Tracking – See which signup months have the stickiest users. If January's cohort retains at 65% but February's drops to 50%, something changed — and you need to know what.

  2. Feature Usage Tally – If you have 5 features but only 2 see daily use, your churn might be a feature adoption problem, not a pricing problem.

  3. Cancel Reason Analysis – Instead of guessing why users leave, categorize each cancellation into 8 standard reasons. One month in, you'll see a pattern.

  4. Win-Back Campaign Tracker – Recovering just 5-10% of churned users can add significant MRR. Track which campaigns actually work.

  5. Action Prioritization Matrix – Not all retention initiatives are equal. Score each idea by Impact, Effort, and Time to find the quick wins.
