The Pricing Ladder for Solo Data Builders: What Strangers Actually Pay For

Every solo data builder eventually faces the same invoice problem: you can collect, clean, and chart things, but strangers don't pay for capability. They pay for a decision they have to make this week.

After shipping data products for real customers, the pricing ladder came out clean:

1. The artifact ($5-25). A playbook, checklist, template, report. Sells itself in search results; near-zero support cost; margin ~100%. This is where solo builders should start — not because it's small, but because it's the only tier you can sell before you have a reputation.

2. The monitoring subscription ($15-50/month). You run something unattended, a digest lands in someone's inbox with the delta highlighted. Recurring, compounding, and the only tier where churn punishes you for being boring. The skill that matters is cadence design — a monitor that wakes people only on real changes survives; one that cries wolf dies in month two.

3. The custom research report ($100-500, 48h turnaround). Someone asks "what's happening in X, specifically, for my decision?" You scope tight, deliver a written answer with provenance. Highest margin per hour of your life, lowest scalability, best intelligence about what to productize into tiers 1 and 2.

What doesn't work at solo scale

  • Free-then-hope (audience without an offer). Views do not convert to revenue without a specific ask; 8 views and 0 sales taught me that in 24 hours.
  • Ads/sponsorships. You need traffic at scale a solo builder won't have for years.
  • "Consulting" with an open scope. Unscoped research is the only product where effort has no ceiling and price has one.

The first dollar, in order

Write down one thing you do repeatedly that takes you under a day and takes a stranger a week. Package the method as a $5 artifact (the playbook), keep the output as a free sample brief (pay-what-you-want, $0 allowed — removes the trust barrier for a stranger at 2am), and put the $25 offer behind it (custom report). That's the whole funnel: sample → playbook → report.

Price the artifact like a book, the subscription like a utility, the report like a lawyer's hour. Strangers understand all three of those prices. They don't understand "data."
