The Problem Every Brand Knows
A brand ships goods to a distributor. The distributor logs them somewhere — maybe a spreadsheet, maybe an old accounting tool, maybe a WhatsApp message. Then the goods go out to retailers.
After that, the brand knows almost nothing.
It does not know which retailers got stock. It does not know if the discount it announced last quarter actually reached the kirana owner. It does not know which stores ran out a week early. It does not know which territories are underperforming because retailers stopped ordering, not because demand fell.
The brand sees what left its warehouse. It cannot see what happened next.
This is the default situation for most consumer brands in India. Distributors handle their own territories. Retailers reorder by calling a salesperson, who may or may not show up on time. Stock information travels slowly, if at all.
What Boni Trade OS Is
Boni Trade OS is a distribution management platform built by Boni. It connects every layer of a brand's channel in one place: the brand, the distributor, the salesperson in the field, and the retailer placing a replenishment order.
It is not a single-tier tool. It is designed around the full chain:
Brand -> C&F agent or stockist -> Distributor -> Retailer or HORECA buyer -> Consumer
Each of these parties has a role, a workspace, and a view that matches their job. A distributor sees their buyers, stock, orders, and collections. A brand sees aggregate sell-through and stock freshness across their contracted distributors. A retailer can place an order without installing anything new.
The product is in active development. Some features described here are live for internal use. Others are on the near-term build plan. This article flags which is which.
Who It Is For
Brands and manufacturers that sell through distributors and want to see past primary sales — what actually moved from distributor to retailer, and where gaps are forming.
Distributors who want to manage buyers, stock, orders, invoices, collections, and salespeople in one place without immediately replacing their current accounting software.
Retailers and HORECA buyers who want to reorder quickly, see their prices and active discounts, track deliveries, and access invoices without a complex login.
Salespeople and field reps who need to take orders, check stock and dues, and record visits from a mobile device — including in areas with poor connectivity.
The Core Idea: One Channel Graph
Boni Trade OS models your distribution network as a graph. Your brand is at the top. Distributors are in the middle. Retailers are the leaves. Each connection carries information — territory, credit terms, pricing, active schemes, and which data each party is allowed to see.
This matters because it means a commercial event — an order, a delivery, a scheme claim — can be attached to the right place in the chain. You do not need to reconcile separate spreadsheets from separate parties. The relationships are the structure.
Once the graph exists, you can ask real questions: Did a specific retailer in Nagpur actually receive the Diwali scheme? When did they last order? Is their order frequency falling? Has their salesperson visited this month?
What You Can Do With It Today (Internal Slice — Live)
The first internal production slice is live in 2026 as a working environment for Boni's own use — not yet a general customer offering. It covers:
- a full channel view from brand through stockist, distributor, outlets, and an optional consumer endpoint
- party and network setup with roles, territories, and data-sharing rules
- stock positions, inventory attention alerts (stockouts, near-expiry)
- orders with guarded lifecycle steps and line-level pricing
- scheme utilization and claim progression
- an exception-first control view showing what needs action: overdue collections, unaccepted orders, delivery delays, claim backlogs
- CSV import for parties, products, and opening stock with a dry-run preview before any data is written
The platform supports multiple tenants. Each brand or distributor is a separate, isolated workspace. One party's data is never visible to another without an explicit, contracted data grant.
What Is Being Built Next
These are the near-term build priorities. They are not live yet.
Accounting integration. Delivered orders and approved claims can reach a ready-to-post state. Posting them to actual books, generating invoice references, and reconciling payments requires an accounting connection. This is the next production integration.
Retailer and salesperson ordering. A retailer should be able to repeat a prior basket in a few taps, via a lightweight app, WhatsApp, or an assisted order from a salesperson. This is a core piece of the first pilot.
Secondary order to cash. The full loop from retailer order acceptance through dispatch, delivery confirmation, invoice, collection, and repeat basket.
Offline field mode. A salesperson's route, outlet data, prior baskets, and active schemes cached locally. Orders and visit notes sync when connectivity returns. No data loss if the app is killed or the network drops.
Trade scheme engine. Deterministic calculation of scheme eligibility, free goods, and accrual. Every order will show a plain-English breakdown of base price, scheme, tax, and effective unit price. No silent rounding or unexplained discounts.
Brand control tower. A view for brand sales and supply heads showing sell-through, stock freshness, fill rate, and exception coverage across contracted distributors — without exposing retailer contact data beyond what the distributor contract permits.
How It Handles the Hard Parts
Distributors are protective of their retailer relationships. Boni Trade OS is built around that reality. A distributor owns their buyer records and data grants. The brand sees only the aggregate or contracted metrics the distributor has agreed to share. A brand cannot silently reach around a distributor to contact their retailers.
Most distributors already run their own accounting software. The platform is designed to coexist with existing accounting tools. The import flow accepts exports from common accounting and ERP formats. Distributors do not have to migrate their books on day one to get value from the ordering and visibility features.
Retailers should not have to learn new software. The retailer experience is designed for WhatsApp-first ordering, simple basket repeat, and lightweight web access. The structured data the platform needs is captured as part of the order itself — not by asking retailers to fill forms.
Data should work on low-end phones with intermittent connectivity. The field and retailer experiences are being built for real-world conditions, not ideal ones. Offline mode, low-data states, and slow sync are part of the design, not afterthoughts.
Connecting to the ONDC Network
For brands and distributors who want to make their catalog discoverable beyond their existing retailer base, Boni Trade OS is designed to connect to the ONDC open commerce network. This means a buyer on any participating app can find and order from a brand's distribution channel, and the brand gets a clean, verified record of what was ordered and by whom.
This is not a requirement for using the platform. The core workflow — direct orders between known distributors and retailers — does not depend on the open network. ONDC connectivity is an additional reach layer, and Boni's position is that it should only be activated after the direct channel already works.

No role sees another party's private data by default. Access is explicit and logged.
AI in the Platform
Some tasks in distribution are mechanical but time-consuming: suggesting a repeat basket based on prior orders, flagging overdue collections, spotting price or scheme mismatches, prioritizing what needs attention today.
Boni Trade OS uses AI for these tasks, with a clear rule: AI suggests, humans approve. AI may prepare a reorder basket, draft a collection follow-up, or flag a claim with missing proof. It does not place orders, change prices, post to accounting, or send messages without an authorized person approving first.
Every AI recommendation records the inputs it used and the outcome after a human acted on it.
What "Pilot-Ready" Means
Boni has set clear gates before calling the platform ready for a real customer pilot.
The platform will not be called operating-pilot-ready until:
- cross-tenant isolation tests pass for every imported record, order, attachment, export, and background job
- one order can move through partial fulfillment, cancellation, return, and retry without double-posting or stock drift
- price and scheme calculation is deterministic and explainable
- accounting owns all posted money and tax state, and round-trip readback works
- retailer data-sharing terms are explicit and exportable
- operator support access is scoped, time-limited, and audited
The target for the first real pilot is one challenger consumer brand, three to five nominated distributors, and one city or territory. HORECA, national rollout, and own credit underwriting are not part of the first scope.
Why This Matters for Indian Distribution
Indian general trade is large, fragmented, and mostly paper-first. A brand with fifty distributors and five thousand retail touchpoints cannot manage that with spreadsheets and WhatsApp threads alone — but most existing software was built for distributors with full-time data-entry staff, not for the actual mix of small distributors, part-time salespeople, and kirana owners who make up the channel.
Boni Trade OS is being built for that real mix. Distributors who already run accounting software can coexist with the platform. Retailers who have never used a business app can place orders by WhatsApp. Salespeople with low-end phones can work offline and sync later.
The north-star metric is not registered retailers or uploaded SKUs. It is fulfilled repeat trade with clean order-to-delivery-to-invoice evidence and measurably less manual work for everyone in the chain.
