Every founder I talk to has the same story: the product is ready, the docs are "coming next week" - and next week never comes. After shipping a few of these, I've learned the hard part isn't writing prose. It's a checklist. Here's mine.
1. Pick the boring stack
MkDocs Material or Docusaurus. Nothing exotic - your future contributor will thank you. MkDocs for the fastest path to great defaults; Docusaurus if you're already living in React.
2. Structure before prose
Five pages beat fifty: Quickstart (install to first success in 5 minutes), Concepts, How-to, API reference, FAQ. If a page doesn't fit one of those, it's not a page yet.
3. Search or it doesn't exist
Configure built-in search, then test it with the words YOUR users actually type. That vocabulary is sitting in your support inbox.
4. Versioning from day one
Retrofitting versions after thirty releases is pain. One config line now saves a weekend later.
5. Deploy is CI, not a laptop
GitHub Actions to Pages. If updating the docs needs a human with a terminal, it will happen weekly at best.
6. The 5-minute test
Hand the link to someone who has never seen the product. Watch where they hesitate. Fix that page - not the one you're proud of.
That's the whole thing. The hard part isn't tooling, it's the deadline. A docs site that ships this week beats the perfect one that ships next quarter.
I do this as a service - production MkDocs/Docusaurus site with search, versioning and CI deploy, live in 24 hours. Details on my profile.
