AI Is Creating a New Kind of Tech Debt — And Nobody Is Talking About It

Your AI agent shipped 47 features last quarter. Congratulations. Now tell me how many of them you actually understand.

This is the part nobody puts in the press release. Teams everywhere are celebrating velocity numbers while quietly accumulating a debt that doesn't show up in any accounting system. It's not the old kind of tech debt — the "we'll refactor this later" kind that at least someone wrote down somewhere. It's something newer and harder to see.

AI-generated code looks clean. It passes tests. It ships. And then six months later, a junior engineer tries to modify a function that an AI wrote, and nobody in the room can explain why it was structured that way. There's no author to ask. There's no Slack thread with the reasoning. There's just a block of working code that has become, functionally, a black box inside your own codebase.

That's the debt. It's not broken code. It's code nobody owns.

The Velocity Trap

The pattern is predictable. A team adopts an AI coding assistant. Output triples. Managers are happy. Engineers feel like they're flying. For about two quarters, this is all true.

Then something breaks in production. Not because the AI wrote bad code, but because the codebase has grown faster than anyone's mental model of it. The connections between modules are now too numerous and too quick to have been properly reviewed. One engineer described it as "inheriting a codebase from someone who never sleeps and never explains themselves."

This matters more as AI agents get more autonomous. We're not just talking about Copilot autocomplete anymore. Agents now open pull requests, write tests, deploy to staging. Each step happens faster than a human would have moved, which means the window for catching a bad architectural decision gets smaller. By the time someone notices that the agent built the new authentication flow on a pattern that conflicts with the existing session management, that pattern is already in four other places.

The irony is that the better the AI gets at shipping code, the more human expertise you need to govern what it ships.

A Job That Didn't Exist Two Years Ago

The Governance Gap

Organizations have spent years building processes around human-written code. Code review exists because humans make mistakes in predictable ways and other humans can catch them. Documentation standards exist because knowledge transfer is expensive and turnover is real.

None of those processes were designed for an agent that commits 200 lines of code every four hours.

The governance gap is real and it's widening. Right now, most teams are handling it through informal checks — a senior engineer who glances at AI PRs before they merge, a weekly review meeting that's already running 20 minutes long. That scales until it doesn't, usually around the time the team doubles.

What's needed is a new role that doesn't have a clean title yet. Something between a tech lead and an auditor. Someone whose job is to maintain the map of a codebase that's growing faster than any one person can track, to understand not just what the code does but what assumptions it encodes, and to know when to stop the agent and when to let it run.

Engineering managers have started calling this "AI wrangling" informally. It's not glamorous. It doesn't have a career ladder. But it's the job that determines whether the AI-generated velocity actually compounds into something durable or collapses into a rewrite in year two.

The Debt Always Gets Paid

Tech debt has a way of finding you. You can defer it, transfer it, bury it under new features, but eventually something in production fails at 2am and someone has to understand code that no human fully wrote, in a codebase that no single person has a complete mental model of.

AI is not going to slow down to let organizations catch up. That's not a complaint, just a fact about how adoption curves work. The teams that come out ahead won't be the ones who shipped the most with AI. They'll be the ones who built the human oversight capacity to match what their agents were producing.

The irony is that faster AI makes human judgment more valuable, not less. Anyone can generate code now. Knowing whether to trust it is a different skill entirely, and it's not one you can automate.
