I built an AI that stages an empty room from a single phone photo

Virtual staging is one of those things that is genuinely useful and genuinely overpriced. Traditional staging services charge per room and take a day or two. I wanted something where a realtor or a homeowner could upload a phone photo of an empty or dated room and get a photorealistic, listing-ready image back in seconds.

That is Room Stager: upload a room photo, either add furniture to an empty room or restyle an existing one in one of several interior styles, and download the result.

Why I built it

Empty rooms photograph badly and sell slowly. Buyers struggle to picture furniture, scale, and warmth in a bare space. The existing fix, hiring a virtual staging service, works but comes with per-room quotes, email back-and-forth, and turnaround time. For a single listing photo, that friction is out of proportion to the job.

So the target was: no software to install, no 3D modeling, no waiting on a designer. A photo in, a staged photo out.

How it works technically

• Hosting: Cloudflare Pages plus Functions. Static, fast, and global, with the image work handled in a serverless function.
• Image model: It uses fal.ai's Kontext model for the staging and restyling. Kontext is well suited here because it edits the existing photo rather than generating a room from scratch, so the walls, windows, and proportions of your actual room are preserved while furniture and style are added.
• Two modes: "Stage" adds furniture to an empty room. "Restyle" re-decorates an existing one. Both take the same uploaded photo and a chosen style.
• Payment: PayPal, priced per image. No subscription and no monthly lock-in, because most people stage a handful of photos for one listing and then stop.
• Price validation: The per-image charge is verified on the server before the result is delivered, so pricing can't be altered client-side.

Using it in three steps

1. Upload your room. A phone photo of the empty or dated room is enough.
2. Pick staging or restyle. Add furniture, or re-decorate, and choose an interior style.
3. Download in seconds. Get a photorealistic, listing-ready image, priced per photo.

What I'd tell another builder

The model choice was the whole ballgame. A general text-to-image model will happily invent a beautiful room that is not your room. An in-context edit model keeps the geometry of the input photo and only changes what you asked it to. For any "edit this real photo" product, pick the model that respects the input, not the one with the prettiest samples.
