Most nurture programs are still a calendar. Day zero is the form, day two is the case study, day seven is the just-checking-in email, and the sequence ends whether the buyer showed up or not. That design made sense when the only signal you had was a form fill. It does not match how B2B evaluation actually happens. A pricing-page visit, a second stakeholder from the same domain, a demo replay, or a return to a comparison article are stronger evidence of intent than the fact that seven days elapsed.
Linear drips ignore those events or, worse, collide with them. The prospect reads pricing on Tuesday and still receives the early-stage educational email on Wednesday because the sequence is bound to time, not state. Sales may already be in conversation while marketing keeps mailing the same person through a path written for strangers. Unsubscribe and not-now become the rational response to a system that cannot see what just happened on the site.
An event-driven nurture starts with a map, not a cadence. List the moments that should change the conversation: first pricing view, repeat pricing view, high-intent content, meeting booked, meeting no-show, product signup, and champion expansion on the account. Each event has an owner, an allowed message, and a suppression rule. Time-based touches still exist, but they are the fallback when nothing meaningful happened, not the default. The map is what you hand an agent or a workflow. If the map is vague, the agent will invent a next step from the last email subject line.
Agents make this sharper and more fragile. A model that can choose the next email is useful only if the events it reads are clean. A pricing visit that is also an internal employee, a bot, or a partner preview should not look like buying intent. Duplicate contacts on the same account will each trigger their own we-saw-you-on-pricing note unless identity is resolved first. Event-driven nurture without clean signals is just a drip with extra steps and a more confident writer.
The operational test is simple. Take last month's pipeline and ask which emails went out after a real intent event, and which went out only because a delay timer expired. If almost everything is the timer, another seven-day sequence will not fix conversion. It will add volume. Readiness for an agent on top of that program depends on whether those events are captured, named, and trusted, not on how many templates are waiting in the library.
