S.H.E.D. — Don’t Kill Ideas. Shed the Weak.

Most ideas aren’t wrong. They’re just unearned.

S.H.E.D. is a strategic innovation framework with a blunt premise: Don’t kill ideas. Shed the weak. Instead of discarding ideas wholesale, you strip away the weak assumptions underneath them until only what can stand on its own remains.

The loop

  1. Start — name the idea and the single assumption it depends on most.
  2. Hypothesize — state, explicitly, what would have to be true for the idea to work.
  3. Experiment — test that assumption against reality as cheaply as possible.
  4. Develop — build only what the evidence has earned.

Decide on evidence, not mood

Each cycle ends in an evidence-based decision measured against a validation rate:

  • GO — the assumption held; invest further.
  • CHANGE — partial signal; adjust the assumption and re-test.
  • STOP — the assumption failed; shed it before it costs more.

The discipline is simple to say and hard to do: treat every idea as a hypothesis until it meets reality. A failure isn’t separate from the work — it is the work, because a shed assumption is a cost you avoided paying later.

The point isn’t to have fewer ideas. It’s to keep the ones that survive contact with reality.
