Mentary AI: I Treated a 'Cloud Vendor' and a 'Local Model' as the Same RFP — Here's the 4-Question Version That Actually Holds Up

The short version

Every local-AI pitch eventually gets asked the same four questions by whoever holds the
budget. If your answer to any of them is "it depends" without a number behind it, the deal
moves to the cloud vendor — not because cloud is better, but because their answer was
checkable.

I sell a local, fully private AI model called Mentary AI. The single most useful thing
I've learned doing this is that the sale is almost never won on the technology. It is won on
being able to answer four specific questions without hedging.

Question 1 — "Where does my data physically go?"

Not "is it encrypted". Everyone says encrypted. The question that separates a local model
from a cloud product is: which machines ever hold the plaintext?

With Mentary AI the answer is one sentence: your machines, only. The model weights, the
inference engine and the runtime ship together, inference happens on your own CPU/GPU, and
there are no external API calls — so there is no second set of machines to worry about, no
residency question, and no third-party processor to put in a data-processing agreement.

If you're in healthcare, legal, government or finance, that sentence is the whole argument.
It's also the one cloud vendors cannot say.

Question 2 — "What happens if the internet goes down?"

This is the question that quietly kills most local-AI pitches, because the honest answer for a
half-local setup is "we break". Mentary AI is built to be run fully air-gapped — once it's
deployed it needs no internet connectivity at all. No licensing check-in, no telemetry
beacon, no dependency that has to phone home before it will serve a request.

For a clinic, a courthouse or a site with unreliable connectivity, that's not a nice-to-have.
It's the difference between a tool and a liability.

Question 3 — "Who installs it, and how long does it take?"

This is where I got burned early. I used to answer "it's easy to deploy", which is exactly the
kind of answer that makes a buyer's IT lead stop listening.

The real answer is in the package: automated setup scripts for bare-metal Linux servers,
workstations and VMs that resolve dependencies, initialise the model and run health checks;
plus a production-ready Docker image with Compose orchestration, persistent-volume config
for model data, resource-limit templates, and network-isolation policies. On top of that the
license includes custom deployment engineering support — if you need bare-metal install,
containerised deployment, or integration into an existing on-prem system, that work is part
of what you buy, not a consulting upsell.

Question 4 — "What does support look like after we pay?"

The answer we publish is: 30 days of priority email access to the deployment engineering
team
, covering installation, performance tuning and environment-specific problems.

Notice what that is not. It is not "community forum, best effort". When the thing you bought
has to run inside someone else's network, the support window is the part they're actually
buying.

Try it before you decide

Every product page on the site ships a working interactive demo — a real tool you type
into and get results from, no signup. Mentary's demo runs the query locally in your browser
and shows you, live, that zero bytes are transmitted:
