An MCP server update can break an agent without any error at install time. A tool gets renamed, a parameter becomes required, or an enum loses the value your prompt relies on. The agent then fails at runtime, often in a confusing way.
The fix is to diff the tools/list output of the old and new versions before you upgrade. This post shows what to compare and how to gate it in CI.
What counts as a breaking change
Treat these as breaking:
- A removed or renamed tool. Any prompt or workflow that names it will fail.
- A new required parameter, or an optional parameter that became required.
- A narrowed type, or a removed enum value.
-
Tightened constraints such as
maxLength,maximumorpattern. -
additionalPropertiesclosed. Calls that used to pass extra fields now fail validation. - Removed output fields.
-
Safety hints that changed. A tool dropped
readOnlyHintor becamedestructiveHint.
A changed tool description is only a warning, but it matters. Models pick tools from descriptions, so a rewording can change which tool gets called.
The manual approach
- Save the manifest from the old version: call
tools/listand write the JSON toold.json. - Do the same for the new version, into
new.json. - Compare the tools by name. Then compare each tool's
inputSchema:requiredarrays, propertiestypes, enumlists and constraints. - Make the check exit non-zero on any breaking change so CI can block the upgrade.
This is a structural JSON Schema diff, about a page of code. It has limits. It does not resolve $ref or oneOf/anyOf/allOf, and rename detection is a heuristic, for example matching a removed tool to an added one with a similar name.
If you would rather not write it
I packaged this as a single zero-dependency Node script, manifest-diff.mjs. Usage:
node manifest-diff.mjs old.json new.json
Add --json for machine output and --fail-on=warning for a stricter CI gate. Exit code 1 means there are breaking changes. Example manifests are included. It is pay-what-you-want with a $1 minimum: https://renevibe76.gumroad.com/l/uzuvnj
Honest limits
I have not executed the script in my build environment, so I am not showing sample output here. Run the bundled example to see real results. It does not resolve $ref or composed schemas.
