The part that matters to a business reader is usually the results section and the practical implications — which are often buried in the discussion.

There is no single best tool. The right choice depends on four factors.

Document types you work with most. Mostly PDFs? Look for tools with strong PDF ingestion — ChatGPT, Claude, Adobe Acrobat AI. Mostly meeting transcripts? Tips for Getting Better Summaries

Generic prompts produce generic summaries. The tool cannot read your mind about what matters. Tell it.

1. Specify what you need, not just "summarize."

"Summarize this document" returns a compressed version of everything. "Summarize the key financial commitments and termination rights in this contract" returns what you actually need. The more specific the instruction, the more useful the output.

2. Set the output length explicitly.

"In three bullet points" or "in under 150 words" forces the AI to prioritize. Without a length constraint, most tools err toward comprehensiveness. If you want brevity, ask for it.

3. Request structured output.

Ask for headers, bullet points, or tables when the content calls for it. "List action items in a table with columns: Task, Owner, Deadline" is far easier to scan than a paragraph narrative.

4. Chunk very long documents.

Most AI tools have context limits. A 200-page report may need to be processed section by section. Summarize each section individually, then summarize the summaries. This also produces better output — the AI is not trying to compress too much at once.

5. Tell the AI who the reader is.

"Summarize for a non-technical executive" produces different output than "summarize for an operations manager." Context shapes what the AI treats as important. Use it.

6. Iterate on the first output.

The first summary is a draft. Follow up with: "What financial risks were mentioned?" or "What did the document say about the termination notice period?" Treat it like a conversation, not a one-shot query.


What AI Summarizers Get Wrong

Knowing the failure modes is as important as knowing the benefits.

Hallucinated details. Abstractive summarizers occasionally generate plausible-sounding information that was not in the source document. This is rare but it happens — especially with numbers, dates, and proper nouns. Never use an AI summary as the sole reference for a specific figure or obligation. Verify critical details against the source.

Lost nuance in legal and financial documents. A clause that says "may" versus "shall" can be the difference between optional and mandatory. AI summaries often flatten this kind of linguistic precision. For anything legally or financially consequential, the summary is a starting point — not a substitute for reading the relevant section yourself.

Poor handling of tables and charts. Most AI summarizers process text well. They handle tables inconsistently and charts poorly. If a document's key data lives in a table, check whether the AI captured it correctly, or prompt specifically for the table content.

Context gaps across document series. If a document references a previous version, an external agreement, or industry-specific context, the AI does not have that background. It summarizes what is in the document, not what the document means in context. You need to supply the context — or know when context gaps matter.

Overconfident tone. AI summaries sound confident even when the underlying content is ambiguous or the AI made an interpretive choice. The summary will not tell you "I was uncertain about this section." That is your job to notice.
