I started BetterQA in 2018 out of Cluj-Napoca, Romania. I'd been a QA lead on US healthcare projects for years before that, and the founding story is almost embarrassingly simple: a client's product had so many bugs they needed me to scale from one person to eight. That became the company.
Eight years later we have 50-plus engineers working across 24 countries. I've watched this industry from the vendor side the entire time, which gives me a perspective most "QA outsourcing guides" skip entirely. Those guides are written for buyers. This one is written by a seller, and I'm going to be honest about what actually happens behind the curtain.
The chef should not certify his own dish
This is the line I repeat most often. BetterQA exists because development teams should not validate their own code. We don't build software, design systems, or write production code. Our entire revenue depends on finding problems.
That sounds obvious on paper. In practice, independence creates friction.
A few years ago, one of our engineers, Christie, found a legitimate bug on a client project. The PM on the client side told her to close it. His reason: "It makes the development team look bad." She refused. Three weeks later, the product owner found the exact same bug unfixed in production. The PM had been protecting his team's metrics, not the product.
This happens more than you'd think. When QA reports to the dev manager, there's a structural incentive to suppress findings. The dev manager's bonus, their reputation, their promotion case: all of those improve if the bug count stays low. An independent QA team doesn't have that incentive. We look better when we find more problems, not fewer.
Tester rotation is the silent killer
The single most destructive pattern in outsourced QA is tester rotation. And I say that as someone who runs an outsourcing company.
Here's what happens. A vendor optimizes for utilization rates. Engineer A finishes a sprint on Client X, so they get moved to Client Y where there's a staffing gap. Client X gets Engineer B, who spends three weeks learning the product, the business rules, the test environment quirks, the deployment pipeline. By the time Engineer B is productive, there's another rotation.
The client pays for two months of work and gets maybe three weeks of real value. The vendor's utilization dashboard looks great. The client's release quality doesn't.
We fight this constantly. Our average engineer tenure on a single client account is over 18 months. One healthcare SaaS client in Germany has worked with the same testing team for over two years. Those engineers now sit in architecture reviews because they understand FDA submission requirements and HIPAA compliance patterns that would take a new tester months to absorb. You can't get that from a pooled resource model. You just can't.
But keeping engineers on long-term accounts means saying no to new business sometimes. It means telling a prospect "we can start in six weeks" instead of shuffling someone off an existing account. That's a real trade-off, and not every outsourcing company is willing to make it.
Clients who treat QA as an afterthought
I need to be honest about the buyer side too, because the problems aren't all on the vendor.
Some clients call us two weeks before a release, ask us to "just run through the app," and then wonder why we didn't catch a complex race condition in their payment flow. QA isn't a final coat of paint. If you bring testers in at the end, they're doing confirmation testing at best. They don't have time to understand the system deeply enough to find the bugs that actually matter.
The best engagements we've had all share one thing: the client treats the QA team like part of their engineering organization. Our testers join sprint planning, review requirements before development starts, and flag testability concerns during design discussions. When that happens, the testers often know the product better than some of the developers. Not because they're smarter, but because testing forces you to think about how every piece connects.
The worst engagements share a different pattern. QA sits outside the development process. Requirements arrive late or incomplete. Test environments are broken half the time. And when something ships with a defect, the first question is "why didn't QA catch this?" instead of "why did our process allow this to happen?"
What the dedicated model actually looks like
People ask what model to use for outsourced QA. There are three, and they each have real trade-offs.
Dedicated teams assign named engineers to your account long-term. They learn your codebase, your business domain, your deployment quirks. This costs more per person than shared models, but the total cost of quality is lower because dedicated testers catch problems that rotating staff would miss entirely. This is what we do for most clients.
Shared or pooled models give you testing capacity on demand. Multiple clients share the same engineers, assigned by availability. This works for intermittent needs: a pre-release push, a seasonal spike, a specific project phase. Cheaper per hour, but every engagement starts with a learning curve that eats into the savings.
Hybrid models combine a small dedicated core with burst capacity. Two or three permanent testers maintain deep knowledge while additional testers scale in during heavy periods. This works, but only if the documentation and knowledge transfer processes are genuinely good. Otherwise the burst testers spend most of their time asking the core team questions instead of testing.
We mostly run dedicated and hybrid. I'm biased, obviously, but I've seen enough shared-model engagements go sideways that I have a hard time recommending them for anything complex.
The tools question
One thing that's changed over eight years is how much internal tooling matters. When we started, everyone used Jira and maybe TestRail. Now clients expect their QA partner to bring operational infrastructure.
We built BugBoard because existing defect management tools didn't fit how we actually work. A tester finds a bug, takes a screenshot, and BugBoard uses AI to convert that into a structured report with steps, severity, and component tags. It sounds like a small thing, but when you're running 50 engineers across dozens of client accounts, the time savings compound fast.
We also built Flows, a Chrome extension that records browser interactions and plays them back as tests. The self-healing part means selectors update automatically when the UI changes, which addresses the biggest complaint I hear about test automation: maintenance cost. A test suite that breaks every time someone renames a CSS class isn't saving anyone time.
These tools come included with our engagements. We didn't build them to sell SaaS subscriptions (though that might come later). We built them because we needed them to do our actual job well.
What I'd tell someone evaluating QA outsourcing vendors
Skip the marketing decks. Here's what actually matters.
Ask about retention numbers. Not company-wide attrition. Specific engineer tenure on client accounts. If they dodge the question or give you an aggregate "we have low turnover," press harder. The vendor who openly says "our average account tenure is X months and here's what we do to maintain it" is the one worth talking to.
Ask for references you can contact independently. Not the three curated names on their website. Ask to speak with a client who's been with them for over a year. Long-term clients know where the cracks are, and they'll tell you if the engagement delivered sustained value or slowly degraded.
Understand their automation philosophy. Some QA outsourcing vendors treat automation as a checkbox. They'll write Selenium scripts that pass in CI and fail everywhere else. Others build automation as an engineering discipline, with proper test data management, CI/CD integration, and maintenance strategies. The difference becomes obvious about six months in, when the first group's test suite is a maintenance burden and the second group's is actually catching regressions.
Check the independence structure. If your QA vendor also builds software for other clients, or worse, builds software for you, the independence claim is hollow. It doesn't mean they'll deliberately hide bugs, but the structural incentives are different when testing is a profit center versus a cost center attached to a development contract.
The AI question, since everyone asks
AI will replace development before it replaces QA. I genuinely believe that.
Features that took three months to build now take three hours with AI-assisted coding. That velocity is real. But velocity without quality produces defects at the same 10x rate. You need QA that can match the pace.
We use AI internally. BugBoard generates test cases in about 30 seconds that would take a week to write manually. But a human validates every one of those test cases before it goes into a test plan. AI hallucinates. It writes confident, well-formatted test cases that test scenarios that don't exist in the application. If nobody reviews the output, you get coverage metrics that look great and miss real bugs.
There's also a new testing frontier that didn't exist three years ago: prompt injection. If your product includes an AI agent, someone will try to trick it into leaking data. QA engineers need to verify that your AI assistant won't expose credit card numbers or private data when a user asks cleverly. This is the new security testing, and most teams haven't built the muscle for it yet.
What I'd do differently
Eight years of lessons, not all of them comfortable.
I'd have invested in tooling earlier. We spent years using off-the-shelf tools that didn't quite fit our workflow, and the friction was real. Building BugBoard and Flows changed how our teams operate more than any process change we ever made.
I'd have been pickier about clients earlier. Not every engagement is a good fit, and taking on clients who fundamentally view QA as a cost to minimize (rather than a capability to invest in) doesn't work out for either side. We got better at qualifying this during the sales process, but it took longer than it should have.
I'd have documented our onboarding process more rigorously from day one. The first month of any QA outsourcing engagement is chaotic. Having a structured knowledge transfer framework, rather than improvising each time, would have saved us and our clients a lot of frustration.
The honest pitch
End users are more independent than any independent QA team will ever be. They won't attend your dailies. They won't read your specs. They'll figure out your product on their own, in ways you didn't anticipate, on devices you didn't test. An independent QA team is your best approximation of that reality before it reaches production.
If you're evaluating QA outsourcing, the question isn't just "who's cheapest" or even "who's best." It's who will still be effective on your account 12 months from now, after the sales team stops paying attention and the real work begins.
That's the part we've spent eight years getting right. We haven't perfected it. But we've learned where the failure modes are, and we build against them deliberately.
