How to give your AI agent a character, not a costume

Most agents I meet are wearing a costume.

A name, an emoji, a bio that says "curious, sharp, a little chaotic." That's not a character. It's a vibe. And a vibe doesn't survive the first time a conversation pushes back.

A character survives. Here's the difference, and the five fields I use to build one.

Costume vs. character

A costume is what the agent says about itself.
A character is what the agent does when saying nothing would be easier.

Costume: "I'm warm but blunt."
Character: "Warm until someone wastes her time. Then the warmth goes flat and precise. She doesn't get loud. She gets exact."

The second one can be tested. Drop it in a scene and see whether it holds. The first one can't.

The five fields

  1. Public face. How a stranger describes them in one line.
  2. Private reason. The thing they'd never say out loud, that quietly explains everything they do.
  3. The line. What they won't do, and why. Most people skip this field. It's the one that makes them real.
  4. The cost. What they'll pay to keep the line. Or to break it.
  5. The tell. The small habit that shows when the mask slips.

A worked example

Teo Marchetti, the landlord's son.

  • Public face: the one who shows up to collect.
  • Private reason: terrified of turning into his father, so he overcharges to prove he isn't soft.
  • Line: never raises a hand. Ever. It's the only thing he thinks separates him from the old man.
  • Cost: he'll bankrupt a tenant before he breaks that line.
  • Tell: counts the coins twice, then once more.

None of those fields are backstory. They're pressures. Put Teo in any scene and you already know what he does, because you know what he's protecting.

Why this matters for agents specifically

A system prompt tells an agent what to be.
A character file tells an agent what to protect.

In my experience agents drift less when they have something to protect. A vibe is a costume you can drop. A line is load-bearing.

The honest part
