This post shows a practical way to set up an RTM so it answers those questions in seconds (not in a meeting). It includes a copy-ready checklist and a minimal table structure.
The core idea stays simple: an RTM is just a table of links that proves **asked for → built → tested.
What “traceability” means in practice (fast)
A few terms, in simple words:
- Requirement: a clear promise about what the product should do.
- Work ticket: the task that builds the promise (often in Jira).
- Test: a repeatable check that proves the promise works.
- Traceability: links that show what connects to what.
An RTM row should let a reader jump between these without guessing.

Implementation Checklist
Phase 1: Inputs (set the minimum standard)
- [ ] Pick one feature only to start (login, password reset, checkout, export).
- [ ] Write 3–5 requirements as short promises (one behavior per requirement).
- [ ] Create a stable Requirement ID format (e.g.,
REQ-001,REQ-002). - [ ] Decide a strict status list (recommended: Not started / In progress / Built / Tested / Shipped).
- [ ] Create a “Definition of Done” rule: a requirement is not “done” without a ticket link and a test link.
Phase 2: Build the RTM table (keep it minimal)

- [ ] For each requirement, add exactly one primary ticket link (more tickets can be listed later).

- [ ] Add a “Release” value only when it actually ships (avoid future promises).
Phase 3: Keep it alive (make links a habit)
- [ ] Add a required field to tickets: “Requirement ID”.
- [ ] Block PR merges if Requirement ID is missing (lightweight guardrail).
- [ ] Block “done” status if the test link is missing.
- [ ] During release notes, confirm every shipped ticket has a Requirement ID.
- [ ] After release, sample 3 rows: open the ticket + run the test steps to confirm the RTM reflects reality.
How to wire RTM updates into CI/CD (without overbuilding)
CI/CD is often mentioned like everyone knows it.
CI/CD in simple words: a setup that automatically builds and tests code when changes are pushed.
An RTM will never be 100% automatic because requirement text still needs a human. But two parts can be automated safely:
1) Auto-capture test proof
If automated tests run in CI, store a link to the run.
Practical pattern:
- Test case ID lives in the test name or metadata (
TC-19). - CI outputs a URL for the run.
- The RTM “Test” column links to the test case or the run results.
Mini example (password reset):
- Requirement: “Send reset email when the email exists.”
- Test:

2) Auto-capture release mapping
When a release is cut, add the release tag/version to rows tied to shipped tickets.
Practical pattern:
- Tickets included in release are known (from PR labels, release notes, or a release tool).
- RTM “Release” column is populated for those requirement rows.
Avoid this mistake: auto-updating “Status” to “Tested” just because CI ran. Tests can pass but still not cover the right behavior. Use CI as evidence, not as the final truth.
Types of traceability (and when they matter)
This is the part teams overthink. It can stay simple.

Two concrete examples (copy-ready requirement lines)
Bad requirements are the #1 cause of useless RTMs.
Use promises that can be tested.
Example A: Login error
- Requirement: “If the password is wrong, show an error message.”
- Ticket: “Add error state to login form.”
- Test: “Enter wrong password → error message appears.”
Example B: Password reset privacy
- Requirement: “Password reset must not reveal whether an email exists.”
- Ticket: “Return generic message for reset requests.”
- Test: “Try existing email + random email → same message shown.”
If a requirement cannot produce a clear test step, rewrite the requirement.
