Stop Undercharging: How to Calculate ROI on Every Freelance Project
If you're a freelancer, you've probably taken a project that sounded great upfront but ended up paying you less than minimum wage. You're not alone.
The problem: we estimate revenue but forget to factor in all the costs — research time, admin work, software subscriptions, revisions, platform fees. A €500 project turns into €200 take-home after 30 hours of work.
The fix: use a ROI calculator before you say yes.
What is Freelance ROI?
ROI (Return on Investment) for a project is simple:
ROI = (Net Profit / Total Costs) × 100%
But the trick is getting the numbers right. You need to include:
- Your time (hours × your target hourly rate)
- Direct costs (software, materials, subcontractors)
- Overhead (typically 15-30% of revenue for tools, accounting, rent)
- Platform fees (Upwork 20%, Fiverr 20%, Toptal ~variable)
- Taxes (self-employment tax: typically 15-35%)
How to Calculate It Quickly
I built a Google Sheets template that automates all of this. You enter your hours, rate, and costs in yellow cells; green cells show instant results: net profit, ROI %, break-even hours, effective hourly rate.
Here's the formula I use for effective hourly rate:
Effective Rate = (Revenue - Costs - Overhead - Fees - Tax) / Hours
If that number is below your minimum acceptable rate, you should renegotiate or pass.
Example
- Project: Website build, 40 hours, €75/hour → revenue = €3000
- Direct costs: €200
- Overhead: 20% = €600
- Upwork fee: 20% on first €500 = €100
- Taxes: 25% of (€3000-€800) = €550
- Take-home: €3000 - €200 - €600 - €100 - €550 = €1550
- Effective hourly rate: €1550 / 40 = €38.75 (vs. the €75 you thought you were making)
That's the difference between what you bill and what you keep.
