Stop Building AI Features. Start Selling AI Outcomes.

The biggest mistake I see developers make when entering AI consulting: they sell features instead of outcomes.

The Feature Pitch (Wrong)

"I'll build you a custom chatbot using Claude API with RAG retrieval, vector embeddings, and a React frontend with streaming responses."

Client thinking: "I don't know what any of that means. Sounds expensive and risky."

The Outcome Pitch (Right)

"Your support team handles 150 tickets per week. I'll reduce that to 55 tickets per week. Your response time drops from 4 hours to 12 minutes. You save $55,000/year. The project costs $12,000."

Client thinking: "That's a 4.6x return. When can we start?"

Same Project. Different Frame.

Both pitches describe the exact same work. The second one closes 3x more often because it speaks the client's language: money.

The Outcome Framework

For every AI project, calculate:

  1. Current cost of the problem (time x rate x frequency)
  2. Cost after automation (reduced time x rate x frequency)
  3. Net annual savings (#1 - #2)
  4. Your price (30-50% of #3 for year one)
  5. Client ROI (always 2x+ by design)

Real Example

Problem: Marketing agency creates 20 client reports per month
Current cost: 5 hours each x $75/hr = $7,500/month in labor
After automation: 30 min each x $75/hr = $750/month
Annual savings: $81,000
Your price: $25,000 implementation + $3,000/month retainer
Client year-one ROI: ($81,000 - $25,000 - $36,000) / $61,000 = 33% net positive, PLUS they get their team back

The client doesn't care about your tech stack. They care about $81,000.

Why Developers Struggle With This

We're trained to talk about how things work. Clients want to know what things do.

"Custom MCP server with 13 integrations" = means nothing to a business owner
"Your team stops wasting 20 hours/week on manual data entry" = means everything

The Consulting Ladder

  1. Free audit (30 min) - find their expensive problems
  2. Discovery project ($3-8K) - map the solutions with ROI
  3. Implementation ($10-30K) - build the automations
  4. Retainer ($3-8K/mo) - optimize and expand

Each step sells the next. The free audit sells the discovery. The discovery sells the implementation. The implementation sells the retainer.
