Why your critics change their tune once you succeed

A few weeks ago, I had a realization that genuinely changed how I process criticism at work.

If you leave the office right at 5 PM:

  • When things are slow or hitting roadblocks: "You lack dedication. You're not a team player."
  • When your project succeeds or the team hits revenue: "Look at how efficient they are! A master of healthy boundaries."

The exact same human, making the exact same choice, with the exact same intent—evaluated by the exact same mouth—gets condemned or praised purely based on the outcome.

In 1988, psychologists Jonathan Baron and John Hershey officially named this Outcome Bias. In their landmark study, evaluators were presented with a physician deciding on an 8% mortality risk surgery. When the patient survived, evaluators judged the doctor’s decision as sound and competent. When the patient died, they rated the exact same decision as incompetent and reckless.

We all logically know hindsight bias exists. But reading a psychology paper doesn't stop you from spiraling at 2 AM when someone calls you "difficult" or "too rigid."

So I spent the last few weeks building an interactive demo for my project: relabel.me

What I built:

  1. ⚡ 30s "Same-Mouth Flip" Demo: A zero-login, free interactive tool where you can toggle outcomes (Pending/Loss vs. Success) and instantly watch the exact same critic flip their narrative.
  2. Visual Proof of Outcome Bias: Seeing the script change in real-time gives you an instant visceral "aha!" moment: criticism is rarely an objective description of who you are—it’s usually just a lagging indicator of outcome and power dynamics.
  3. Interactive Research Page: We also built an interactive breakdown of the Baron & Hershey study at relabel.me/words/outcome-independence#demo.

Why I'm sharing this:

The tool is completely free to test (no signup, no email required, no tokens consumed for the demo).

I'd love your candid thoughts:

  • Does watching the script flip actually help detach emotionally from unfair feedback?
  • What other classic workplace/life scenarios should we add to the simulator?
