BIGF for Dummies: Stop the GRC Puppet Show and Let Code Enforce the Law 🍉🚫

Let’s be brutally honest for a second. It is 2:00 AM. Your critical production system just went down. Do you:

A) Open a 50-page PDF corporate architecture guideline?
B) Schedule a 15-person Change Advisory Board (CAB) meeting for next Thursday?
C) Color an Excel cell yellow and pray?

If you answered any of the above, congratulations: you are running a highly expensive corporate puppet show, not a governance model.

Enter BIGF (Business Impact Governance Framework), a deterministic runtime governance framework I built out of nearly 30 years of pure enterprise IT trauma. It replaces paperwork, feelings, and "watermelon SLAs" (green on the outside, screaming red on the inside) with cold, hard physics and a simple mathematical engine:

Authority = f(B, S, T)

Here is your ultimate "For Dummies" guide to deploying BIGF, depending on how messy your current enterprise environment actually is.

🛠️ Step 1: Read the Specs (The Boring But Necessary Part)

Before you write a single line of code, you need to understand the laws of physics. Go read the whitepapers and specs (BIGF v1.0 and v1.1).

  • Understand how the tri-axial telemetry interface (Business × Security × Technology) turns runtime states into numbers.
  • Learn why an Ed25519 cryptographic A2A contract doesn't care about your project manager’s opinion.

Once you have the theory down, look at your company's actual technical debt and "quality level." Choose your deployment path below.

🏎️ Path A: The "We Have 1000 Legacy Excel Sheets" Route (Start at BIGF v2.0)

If your organization is heavily institutionalized in ITIL bureaucracy and people still say "let me double-check the ticket," do not push the kill switch yet. You will cause a political mutiny.

My golden rule for v2.0 is: Log first, shoot later.

  1. Deploy a Passive Interceptor (Dry Run): Hook up a lightweight middleware into your core API. Let it calculate the B × S × T authority values in the shadows.
  2. Do NOT Block Traffic: If the system state violates compliance, do not shut it down. Instead, write a Canonical Decision Record (CDR) to a shadow log file.
  3. The Reveal: After two weeks, take that log file to your architecture meeting. Show them exactly how many times the manual CAB process approved changes that were a millisecond away from causing a total data breach. Watch the Excel consultants sweat.

🌊 Path B: The "Jump into the Deep End" Route (Straight to BIGF v2.4)

Are you running modern cloud-native systems? Are you tired of babysitting your infrastructure? Do you have an audit coming up and want to sleep peacefully at night without fearing personal NIS2 or DORA regulatory fines?

Skip the pleasantries. Jump straight into BIGF v2.4.

At this level, you turn the 403 Hard Halt fully on.

  • Zero Trust for Humans: No override switches for directors. If the telemetry drops below the threshold, the runtime authority drops to zero. Period.
  • Deterministic Guardrails: The framework acts like a fly-by-wire system in an F16 fighter jet. If a deployment tries to exceed the safe "flight envelope" of the business, the gate slams shut in microseconds. No tickets. No arguments. Just physics.

🤖 Special Edition: Give Your AI Agents the Boot! 🥾

Let's address the elephant in the room: Autonomous AI Agents.

If you think you can govern an AI agent by writing a nice system prompt like "Please do not leak customer data," you are playing a dangerous game. When an AI agent gets hit with a prompt injection or begins to hallucinate, it doesn't wait for your Slack approval. It destroys your production database at machine speed.

BIGF v2.4 treats AI agents like any other rogue component:

  1. Every single action an AI agent wants to take must be backed by a cryptographically signed A2A contract.
  2. Before the agent executes an API call, the BIGF gate calculates its Blast Radius.
  3. If the agent tries to execute an unverified action during a high-impact business window, BIGF v2.4 triggers an immediate 403 Hard Halt.

You can let your AI assistant hallucinate all it wants in its sandbox—but the moment it touches the production boundary without a valid mathematical permit, BIGF cuts its power.

🎯 Summary: Choose Your Reality

  • Blue Pill: Keep coloring Excel cells, attending 2-hour CAB meetings, and panicking at 2:00 AM.
  • Red Pill (The Deterministic Way): Implement the B × S × T physics engine, automate your compliance, and let code enforce the law while you enjoy your coffee.

The framework is licensed under CC BY-NC 4.0, meaning engineers and architects can build MVPs and PoCs completely for free. Go grab the specs from Zenodo, pull the repo from GitHub, and stop the puppet show today.

Disclaimer: No ITIL consultants were harmed in the making of this framework, though their Excel sheets might have suffered emotional damage.
