The mid-period checklist I use so a budget variance sheet stays honest

A PDF budget, a sheet with categories in three spellings, a Slack thread that says “we’re under somehow,” a calendar note labeled “burn??,” and a sticky that guesses “tools are fine” are not mid-period truth. Mid-period is where “ads,” “software,” and “misc” sit next to real line items, planned amounts stop matching the approved plan, spend vs committed never get written down, as-of dates drift across month/week/export, and “I think we’re fine” rewrites the over/under line.

I am a freelancer admin helper. I turn messy budget vs spend dumps into a clean variance sheet. I am not a CPA, bookkeeper, lawyer, or tax advisor — and this is not financial, tax, legal, or accounting advice. It is the checklist I run mid-period (and again before anyone treats over/under as cash-or-board truth) so the variance sheet stays honest while dumps are still arriving.

What "honest" looks like mid-period

  • Every row has category/line, period (or as-of), planned, spent, committed (or ask), variance, status, source, and notes — not vibes
  • Planned amounts match the approved plan (or the gap is labeled ask) — not silently “close enough”
  • Spent vs committed are labeled as different kinds of money — not mashed into one “used” cell
  • Category spellings are normalized with aliases in notes — not three ghost rows for the same tool stack
  • Open questions (missing planned, dual periods, unknown owner, Misc dumping ground) are listed once so the handoff is honest

If the only “variance sheet” you have is a calendar ping titled “burn??,” mid-period honesty has already slipped.

The mid-period checklist (run it before / while you clean)

Use this against the dump (PDF budget, spreadsheet, Slack “we’re under somehow,” bank/CSV exports, prior tracker exports) before you paste everything into a pretty over/under column and call the period current.

1. Inventory the budget dump (same day you open the pile)

  • [ ] Every scrap is listed once: source, date seen, claim type (planned / spent / committed / unknown / duplicate / incomplete), notes
  • [ ] Duplicate paste of the same line across PDF + sheet + Slack is labeled duplicate — not counted twice toward variance
  • [ ] Partial dumps (“tools somehow,” “we’re under,” a Slack ping with no amount) are labeled incomplete — not invented into tidy rows
  • [ ] As-of date / period that matters is named — older superseded budgets stay out or flagged
  • [ ] Anything clearly closed, refunded, or belonging to another period/job is labeled stay-off — do not resurrect as this mid-period chase list

2. Lock categories and amounts before you trust over/under

  • [ ] Every “spend” row has a real category or a named rollup mapped in notes — not “misc” left as a fake catch-all without a list of what landed there
  • [ ] Planned and spent amounts are numbers (or ask) — not “about 2k,” “under,” or emoji
  • [ ] Running total of planned vs approved plan is checked once — gap labeled ask, not rounded away
  • [ ] Committed-but-unpaid (PO, subscription renewing, invoice not paid) is labeled separately from spent — not left to look like free headroom
  • [ ] Skim test: you can answer “what’s over, what’s under, for which period?” without opening Slack

3. Kill period silence and owner fog

  • [ ] Status vocabulary is named (on-plan / over / under / ask / recheck) — not blank cells that look current
  • [ ] Evidence for spent (bank note, receipt, sheet mark) sits in notes or source — folklore that “we paid” is not a status
  • [ ] Dual periods or conflicting as-of dates stay ask — not silently forced to the friendlier month
  • [ ] Owner / cost-center drift (Ads / Growth / “their card”) is normalized with aliases in notes — not three ghost variance lines
  • [ ] Everything showing “under” when committed spend is still open is labeled recheck until status is honest

4. Park guessed budgets, TBD rows, and Slack folklore in the open

  • [ ] Missing planned amounts sit as ask with what is missing — not invented to tidy the sheet
  • [ ] “TBD,” “buffer somehow,” and “misc” without a mapping stay ask — not locked as this Friday’s number
  • [ ] Owner (who owns this line) is named or unowned — folklore that “ops has it” is not ownership
  • [ ] Anything you almost guessed (which PDF wins, whether refunds reduce spent, whether annual seats prorate into this month) stays in notes as guessed — not locked as truth
  • [ ] Slack / sticky reminders that contradict the budget PDF are labeled conflict — not silently preferred

5. Mid-period skim before you call over/under “current”

  • [ ] Over/under row matches a quick mental check of known open lines
  • [ ] Ask rows and duplicate suspects are countable in under a minute
  • [ ] Variance total is consistent with planned minus spent/committed (or clearly noted where it differs)
  • [ ] You can hand the sheet to someone else without a 10-minute Slack tour
  • [ ] Soft CTA only if useful: this is cleanup so variance is easier to see — not advice on cutting spend, pricing, or tax treatment
